【摘要】：L省建筑設(shè)計(jì)研究院是國(guó)家甲級(jí)建筑設(shè)計(jì)和甲級(jí)工程勘察單位,創(chuàng)建于1956年1月,至今已發(fā)展成為能夠?yàn)楣こ探ㄔO(shè)提供全方位綜合服務(wù)的專業(yè)設(shè)置齊全、設(shè)計(jì)手段先進(jìn)、設(shè)計(jì)力量雄厚的優(yōu)秀勘察、設(shè)計(jì)和咨詢單位。企業(yè)經(jīng)過幾十年的發(fā)展與壯大,隨著市場(chǎng)環(huán)境的變化,行業(yè)競(jìng)爭(zhēng)加劇,建筑設(shè)計(jì)項(xiàng)目中質(zhì)量、成本和進(jìn)度控制等問題逐漸暴露,嚴(yán)重阻礙了企業(yè)發(fā)展,為了解決企業(yè)中存在的問題,進(jìn)一步提升企業(yè)管理水平和運(yùn)轉(zhuǎn)效率展開研究。本文首先對(duì)論文中涉及到的流程優(yōu)化理論方法和路徑依賴?yán)碚撨M(jìn)行闡述,針對(duì)設(shè)計(jì)流程整體、環(huán)節(jié)和節(jié)點(diǎn)中存在質(zhì)量控制失效、成本浪費(fèi)和進(jìn)度控制難這三個(gè)關(guān)鍵問題采取魚骨分析法分析成因,從設(shè)計(jì)流程管理、設(shè)計(jì)流程結(jié)構(gòu)、流程技術(shù)支持三方面進(jìn)行診斷分析,本文立足企業(yè)實(shí)際情況,基于BM技術(shù)提出L省建筑設(shè)計(jì)研究院的設(shè)計(jì)流程改善方案,對(duì)流程管理提供技術(shù)支持,并對(duì)設(shè)計(jì)流程進(jìn)行相應(yīng)調(diào)整,建議補(bǔ)充缺少的驗(yàn)收階段結(jié)后評(píng)估總結(jié)環(huán)節(jié),省去原來設(shè)計(jì)中過度人力估算工程量和設(shè)計(jì)重復(fù)和多次修改的過程。增加質(zhì)量控制流程中總工程師對(duì)設(shè)計(jì)質(zhì)量的把控環(huán)節(jié),從完善流程管理和流程結(jié)構(gòu)角度出發(fā),提出相應(yīng)對(duì)策措施,理順流程邏輯,在規(guī)范化審查和監(jiān)控中及時(shí)獲取反饋信息并做出相應(yīng)決策應(yīng)對(duì),為確保設(shè)計(jì)流程方案的順利運(yùn)行和效果,提出了設(shè)計(jì)流程改善方案保障措施,形成“以技術(shù)輔流程、以流程促管理,以管理推效益”的新型企業(yè)發(fā)展模式。
[Abstract]:The L Provincial Institute of Architectural Design and Research is a national Grade A architectural design and class A engineering survey unit. It was founded in January 1956 and has developed into a professional set up to provide comprehensive and comprehensive services for engineering construction, with advanced design means. Strong design force of excellent survey, design and consulting units. After decades of development and growth, with the change of the market environment, the competition of the industry intensifies, the problems of quality, cost and schedule control in the architectural design project are exposed gradually, which seriously hinders the development of the enterprise. In order to solve the problems existing in enterprises, further improve the level of enterprise management and operational efficiency to carry out research. In this paper, the process optimization theory and path dependence theory involved in the paper are first expounded, aiming at the failure of quality control in the whole design process, links and nodes. The three key problems of cost waste and difficulty in schedule control are analyzed by fish bone analysis method, and the diagnosis and analysis are carried out from three aspects: design process management, design process structure and process technical support. This paper is based on the actual situation of the enterprise. Based on BM technology, this paper puts forward the design process improvement scheme of L Province Architecture Design Research Institute, provides technical support to process management, adjusts the design process accordingly, and proposes to supplement the missing link of post-completion evaluation and summary in acceptance stage. The process of estimating engineering quantity by excessive manpower in the original design and repeated and multiple modifications of the design is eliminated. In order to improve the process management and process structure, the chief engineer should increase the control of the design quality in the quality control process, and put forward the corresponding countermeasures to straighten out the process logic. In order to ensure the smooth operation and effect of the design process, the guarantee measures of the design process improvement scheme are put forward to form the "technical auxiliary flow," in order to ensure the smooth operation and effect of the design process, the feedback information is obtained in time and the corresponding decision is made in the standardized examination and monitoring. Promote management with process, push benefit with management "new enterprise development pattern."
