D公司新車型導(dǎo)入項(xiàng)目管理體系改善研究

【摘要】:面對快速變化的市場環(huán)境和消費(fèi)者差異化需求,產(chǎn)品推陳出新成為了企業(yè)搶占市場的致勝法寶。新車型的導(dǎo)入是一項(xiàng)復(fù)雜的系統(tǒng)工程,周期很長,涵蓋了概念設(shè)計(jì)、商品企劃、法規(guī)認(rèn)證、技術(shù)開發(fā)、商務(wù)投資以及龐大的供應(yīng)鏈,尤其是在全球化的開發(fā)合作平臺,需求企業(yè)內(nèi)部和外部橫向、縱向組織的相互協(xié)作,各種資源的有效組織,應(yīng)用現(xiàn)代的項(xiàng)目管理工具、方法和規(guī)范來推進(jìn)完成。因此,對于新車型導(dǎo)入項(xiàng)目,一套規(guī)范的項(xiàng)目管理體系至關(guān)重要,以便有效地進(jìn)行進(jìn)度管控、成本控制和目標(biāo)管理。 本文以D公司為研究對象。首先,介紹了D公司在新車型導(dǎo)入的總體規(guī)劃,從項(xiàng)目組織結(jié)構(gòu)、開發(fā)流程、目標(biāo)管理、階段性評價(jià)指標(biāo)等方面,分析了D公司新車型導(dǎo)入的項(xiàng)目管理體系現(xiàn)狀;其次,從組織層面、項(xiàng)目層面和執(zhí)行層面,剖析了該公司在新車型導(dǎo)入的組織結(jié)構(gòu)、評價(jià)體系、進(jìn)度控制、溝通協(xié)調(diào)、反饋機(jī)制等方面的問題,闡述了新車導(dǎo)入項(xiàng)目推進(jìn)中的難點(diǎn)和課題,以及現(xiàn)有的項(xiàng)目管理體系的隱患。然后,本文綜合運(yùn)用了項(xiàng)目管理的相關(guān)理論、技術(shù)和規(guī)范,結(jié)合公司的資源和運(yùn)營現(xiàn)狀,利用數(shù)據(jù)分析、并行工程、流程導(dǎo)向、標(biāo)桿對比、PDCA循環(huán)等工具和方法,對該公司新車型導(dǎo)入的項(xiàng)目管理體系進(jìn)行改善,提出了整體項(xiàng)目管控的對策,包括組織結(jié)構(gòu)應(yīng)用、資源分配、項(xiàng)目全過程管控、階段性評價(jià)體系等。最后,從質(zhì)量、進(jìn)度和成本三大方面對改善效果進(jìn)行了評估,同時(shí)在項(xiàng)目管理的能力、效率以及相關(guān)利益者的滿意度等間接效果上進(jìn)行了總結(jié)。 新車型的投放是汽車企業(yè)中長戰(zhàn)略目標(biāo)的重要組成部分。實(shí)現(xiàn)各職能有效協(xié)同,,解決信息不透明,控制品質(zhì)和成本預(yù)算是汽車企業(yè)新車型導(dǎo)入項(xiàng)目的重要課題。通過對D公司新車型導(dǎo)入項(xiàng)目管理體系的改善研究,提升了其后續(xù)車型導(dǎo)入的項(xiàng)目質(zhì)量,對汽車行業(yè)新車型的導(dǎo)入有一定的借鑒意義。
[Abstract]:In the face of rapidly changing market environment and consumer differentiation demand, products have become a winning weapon for enterprises to seize the market. The introduction of new models is a complex system engineering with a long cycle, covering conceptual design, commodity planning, regulatory certification, technology development, business investment and a large supply chain, especially in the context of global development and cooperation platforms. It needs the cooperation of horizontal and vertical organization, the effective organization of all kinds of resources, and the application of modern project management tools, methods and norms to promote the completion. Therefore, a standardized project management system is very important for the introduction of new models in order to effectively carry out schedule control, cost control and objective management. This article takes D company as the research object. Firstly, this paper introduces the general plan of the introduction of the new vehicle model in D Company, and analyzes the present situation of the project management system introduced by D Company from the aspects of project organization structure, development process, objective management, stage evaluation index and so on. Secondly, from the organizational level, project level and implementation level, this paper analyzes the company's organizational structure, evaluation system, progress control, communication and coordination, feedback mechanism and other issues in the introduction of the new car model. This paper expounds the difficulties and problems in the process of introducing new cars into the project, as well as the hidden dangers of the existing project management system. Then, this paper comprehensively uses the relevant theory, technology and norms of project management, combined with the company's resources and operational status, using data analysis, concurrent engineering, process orientation, benchmarking, PDCA cycle and other tools and methods. This paper improves the project management system introduced by the company's new models, and puts forward the countermeasures of the overall project control, including the application of the organization structure, the allocation of resources, the management and control of the whole process of the project, the phased evaluation system, and so on. Finally, the improvement effect is evaluated from three aspects: quality, schedule and cost. At the same time, the indirect effects such as the ability of project management, the efficiency and the satisfaction of the stakeholders are summarized. The launch of new models is an important part of the long-term strategic goal of automobile enterprises. It is an important task to realize the effective coordination of each function, to solve the problem of information opacity, to control the quality and cost budget, and to realize the new vehicle model introduction project in automobile enterprises. Through the study on the improvement of the project management system for the introduction of the new vehicle model in D Company, the quality of the following vehicle model introduction project has been improved, which has a certain reference significance for the introduction of the new vehicle model in the automobile industry.
