【摘要】：在過(guò)去的改革開放的頭20年,國(guó)內(nèi)外大型的塑料加工企業(yè),憑借先進(jìn)的精益生產(chǎn)管理體制、輔以強(qiáng)大的資金實(shí)力和對(duì)塑料成型技術(shù)的掌控強(qiáng)占了國(guó)內(nèi)外大部分的優(yōu)質(zhì)市場(chǎng),步入21世紀(jì)以來(lái),國(guó)內(nèi)中小塑料加工企業(yè)依靠靈活多變的管理模式及低成本生產(chǎn)管理體系在中低市場(chǎng)逐漸站穩(wěn)腳跟；兩者之間的差距在某些領(lǐng)域得到縮減,但在很多區(qū)域仍然差距巨大；如何趕超國(guó)內(nèi)外的大型塑料加工企業(yè)?在中小企業(yè)推行精益生產(chǎn)管理模式是生產(chǎn)運(yùn)營(yíng)體系的重要因素�，F(xiàn)代塑料加工企業(yè)面臨著成本居高不下,而且國(guó)內(nèi)的人工成本仍然在上升通道中,在未來(lái)的可預(yù)期的十年中,國(guó)內(nèi)塑料加工企業(yè)的人工成本勢(shì)必大幅度提高,在成本高企而銷售加工價(jià)格并未上漲的今天,如何保持現(xiàn)有利潤(rùn)水平和如何提升利潤(rùn)率?在中小企業(yè)推行精益生產(chǎn)管理模式是保持和提升利潤(rùn)水平的關(guān)鍵。在目前競(jìng)爭(zhēng)激烈的市場(chǎng)情況下,泰州杰瑞高分子材料科技有限公司(以下簡(jiǎn)稱JERY公司)面臨市場(chǎng)價(jià)格維持不變及持續(xù)下降以及原材料、勞動(dòng)力成本上升的外部環(huán)境,同時(shí)客戶對(duì)產(chǎn)品品質(zhì)要求在大幅度提升,企業(yè)進(jìn)入門檻變得越來(lái)越低的今天,企業(yè)如何突圍?只有為客戶提供高質(zhì)量的產(chǎn)品、低于同行的生產(chǎn)成本才能保持現(xiàn)有市場(chǎng)并進(jìn)一步強(qiáng)占外部市場(chǎng)；這就要求企業(yè)在現(xiàn)有生產(chǎn)運(yùn)作體系的管理基礎(chǔ)上進(jìn)行進(jìn)一步的變革,在企業(yè)內(nèi)部引入精益生產(chǎn)管理模式是對(duì)現(xiàn)有的管理基礎(chǔ)的一次變革。本文以筆者所在JERY公司為背景,對(duì)公司現(xiàn)在的生產(chǎn)運(yùn)營(yíng)體制進(jìn)行分析,提出目前存在的問(wèn)題點(diǎn),結(jié)合塑料加工企業(yè)流程制造的特點(diǎn),嘗試將精益生產(chǎn)的相關(guān)理論和方法應(yīng)用于塑料注塑加工企業(yè),實(shí)施方案包括：在企業(yè)內(nèi)部推行ERP生產(chǎn)管理體系,現(xiàn)場(chǎng)5S管理、全面生產(chǎn)維護(hù)TPM、自動(dòng)化和現(xiàn)場(chǎng)品質(zhì)改進(jìn)等,并通過(guò)QCC系統(tǒng)和成本系統(tǒng)的建設(shè)推進(jìn)精益生產(chǎn)的實(shí)施。實(shí)施效果表明,公司自引入精益生產(chǎn)管理體系后,生產(chǎn)運(yùn)營(yíng)得到大幅度改善,在客戶處的品質(zhì)改善也是顯而易見的。通過(guò)此次在公司內(nèi)部的改善,找到了適合企業(yè)發(fā)展的塑料加工企業(yè)精益生產(chǎn)管理模式,同時(shí)也對(duì)泰州地區(qū)的塑料加工企業(yè)如何進(jìn)行精益生產(chǎn)積累了寶貴的經(jīng)驗(yàn)。
[Abstract]:In the first 20 years of reform and opening up, large plastic processing enterprises at home and abroad, relying on the advanced lean production management system, together with strong financial strength and control over plastic molding technology, seized most of the high quality markets at home and abroad. Since the 21st century, domestic small and medium-sized plastic processing enterprises rely on flexible and changeable management model and low-cost production management system in the middle and low market gradually stand firm; The gap between the two has been narrowed in some areas, but in many regions there is still a huge gap; how to catch up with the large plastic processing enterprises at home and abroad? Lean production management mode is an important factor of production and operation system in small and medium-sized enterprises. Modern plastics processing enterprises are faced with high costs, and domestic labor costs are still rising. In the next decade, the labor costs of domestic plastics processing enterprises are bound to increase substantially. How to maintain the existing profit level and how to improve the profit margin when the cost is high and the selling and processing price is not rising? Lean production management mode is the key to maintain and improve profit level in small and medium-sized enterprises. In the current competitive market, Taizhou Jerry Polymer Technology Co., Ltd. (hereinafter referred to as JERY) is facing an external environment where market prices remain unchanged and continue to fall, raw materials and labor costs rise. At the same time customers in the product quality requirements in a large scale, the enterprise entry threshold has become lower and lower today, how to break through the enterprise? Only by providing customers with high quality products that are lower than the production costs of their peers can the existing market be maintained and the external market be further forced into place; This requires the enterprise to make further changes on the basis of the management of the existing production operation system. The introduction of lean production management mode in the enterprise is a change to the existing management foundation. Based on the background of the author's JERY company, this paper analyzes the current production and operation system of the company, points out the existing problems, and combines the characteristics of the process manufacturing in the plastic processing enterprise. This paper attempts to apply the relevant theories and methods of lean production to plastic injection molding processing enterprises. The implementation schemes include implementing ERP production management system, on-site 5S management, overall production and maintenance of TPM, automation and on-site quality improvement, etc. And through the construction of QCC system and cost system to promote the implementation of lean production. The results show that since the introduction of lean production management system, the production and operation of the company has been greatly improved, and the quality improvement in the customer is also obvious. Through the improvement within the company, the lean production management mode of plastic processing enterprises suitable for enterprise development has been found. At the same time, it has accumulated valuable experience on how to carry out lean production in plastic processing enterprises in Taizhou area.
