【摘要】：面對日益激烈的市場競爭,企業(yè)為了提升自身的核心競爭力,已經(jīng)逐漸將供應(yīng)鏈管理的理念提上日程,供應(yīng)鏈管理成為企業(yè)提高市場價值,實現(xiàn)可持續(xù)發(fā)展的一項重要舉措。很多企業(yè)認(rèn)識到,如果供應(yīng)鏈管理思想運用得當(dāng),將會對公司今后發(fā)展中的戰(zhàn)略決策問題起到重要作用。本文從供應(yīng)鏈管理的基本理論入手,研究了許氏科技公司的供應(yīng)鏈管理,逐步分析了該企業(yè)在供應(yīng)鏈管理方面存在的一些問題,在此基礎(chǔ)上提出了改進措施,最后采用供應(yīng)鏈管理系統(tǒng)評價指標(biāo)將改進前后的結(jié)果進行分析對比,得出最終結(jié)論。對該公司日后供應(yīng)鏈管理的發(fā)展方向起到了指路明燈的作用,同時也為其他企業(yè)提供了理論借鑒。本文共分為四個部分:第一部分為供應(yīng)鏈管理的基本理論。首先闡述了供應(yīng)鏈管理所涉及的基本概念、結(jié)構(gòu)及特征、主要內(nèi)容和所經(jīng)歷的四個發(fā)展階段。其次將對供應(yīng)鏈管理的發(fā)展趨勢進行了分析,并簡單介紹了供應(yīng)鏈管理的結(jié)構(gòu)模型及其主要流程。第二部分為許氏科技公司供應(yīng)鏈管理存在的問題及分析。在許氏科技公司的發(fā)展概況、供應(yīng)鏈管理組織架構(gòu)和供應(yīng)鏈管理業(yè)務(wù)流程的基礎(chǔ)上,發(fā)現(xiàn)該公司在供應(yīng)鏈管理方面存在的庫存、零部件及穩(wěn)定性三方面的問題,進一步分析其成因。第三部分為許氏科技公司供應(yīng)鏈管理改進的研究。提出了改進許氏科技公司供應(yīng)鏈管理的對策,針對第二部分提出的許氏科技公司供應(yīng)鏈管理存在的主要問題,結(jié)合第一部分的理論知識,分析并提出了相應(yīng)的改進措施:精益化生產(chǎn)、采購管理及庫存管理等。第四部分為許氏科技公司供應(yīng)鏈管理改進前后的對比分析。通過設(shè)定七個供應(yīng)鏈管理系統(tǒng)評價指標(biāo)(包括生產(chǎn)節(jié)拍、供應(yīng)鏈總運營成本、供應(yīng)鏈核心企業(yè)產(chǎn)品成本、交付準(zhǔn)確率和及時率、顧客滿意度、質(zhì)量合格率和信息傳遞準(zhǔn)確率),分別對新舊系統(tǒng)進行對比分析,得出結(jié)論。文章提出以下研究結(jié)論:第一,節(jié)點企業(yè)之間需要共享數(shù)據(jù)庫,充分發(fā)揮有效資源;第二,企業(yè)要堅信共贏才是最終要達(dá)到的目標(biāo),與供應(yīng)商構(gòu)建長期穩(wěn)定的供應(yīng)鏈聯(lián)盟;第三,企業(yè)可以將非核心業(yè)務(wù)外包給第三方企業(yè)進行管理,將有限的精力和資源放在核心業(yè)務(wù)的管理上;第四,企業(yè)需要改變之前的組織結(jié)構(gòu),明確各部門責(zé)任,提高員工對供應(yīng)鏈管理的認(rèn)識和能力,使其適應(yīng)供應(yīng)鏈管理的要求。
[Abstract]:In the face of increasingly fierce market competition, enterprises have gradually put the concept of supply chain management on the agenda in order to enhance their core competitiveness. Supply chain management has become an important measure for enterprises to improve market value and achieve sustainable development. Many enterprises realize that if the supply chain management idea is used properly, it will play an important role in the strategic decision of the company in the future. Starting with the basic theory of supply chain management, this paper studies the supply chain management of Xu's Science and Technology Company, analyzes some problems existing in the supply chain management of this enterprise step by step, and puts forward some improvement measures on this basis. Finally, the evaluation index of supply chain management system is used to analyze and compare the results before and after the improvement, and the final conclusion is drawn. It plays a guiding role in the future development direction of supply chain management, and also provides theoretical reference for other enterprises. This paper is divided into four parts: the first part is the basic theory of supply chain management. Firstly, the basic concept, structure and characteristics, main contents and four stages of development of supply chain management are introduced. Secondly, the development trend of supply chain management is analyzed, and the structure model and main flow of supply chain management are introduced briefly. The second part is the problems and analysis of supply chain management in Xu Science and Technology Company. Based on the general situation of Xu's technology company's development, the organization structure of supply chain management and the business process of supply chain management, the problems of inventory, spare parts and stability in supply chain management are found. Further analysis of its causes. The third part is the research of supply chain management improvement in Xu's Technology Company. This paper puts forward the countermeasures to improve the supply chain management of Xu's Science and Technology Company, aiming at the main problems of the supply chain management in the second part, combined with the theoretical knowledge of the first part. Analysis and put forward the corresponding improvement measures: lean production, procurement management and inventory management. The fourth part is the comparative analysis before and after the improvement of supply chain management. By setting up seven evaluation indicators of supply chain management system (including production rhythm, total operating cost of supply chain, product cost of supply chain core enterprise, delivery accuracy and timely rate, customer satisfaction, quality qualification rate and information transmission accuracy rate), The new and old systems are compared and analyzed, and the conclusion is drawn. The paper puts forward the following conclusions: first, the node enterprises need to share database, give full play to the effective resources; second, enterprises should firmly believe that win-win is the ultimate goal, and build a long-term and stable supply chain alliance with suppliers; Third, the enterprise can outsource the non-core business to the third party enterprise to carry on the management, put the limited energy and the resources on the management of the core business; Fourth, the enterprise needs to change the organization structure before, clarify the responsibility of each department, improve the staff's understanding and ability of supply chain management, make it adapt to the demand of supply chain management.
