電磁兼容測(cè)試系統(tǒng)集成項(xiàng)目的管理模式研究

【摘要】:電磁兼容測(cè)量技術(shù)的研究作為電磁兼容學(xué)科主要研究領(lǐng)域之一,隨著電磁兼容測(cè)試的要求不斷提高與國(guó)家的強(qiáng)制執(zhí)行政策的大力實(shí)施,也不斷發(fā)展與進(jìn)步。本文所研究的電磁兼容測(cè)試系統(tǒng)集成項(xiàng)目就是將測(cè)試設(shè)備、測(cè)量方法,全自動(dòng)操作及后期數(shù)據(jù)處理做集成整合之后,交付給客戶使用的項(xiàng)目[1]。此類測(cè)試系統(tǒng)多為客戶定制化系統(tǒng),每個(gè)客戶有自己要量測(cè)的產(chǎn)品所遵循的不同標(biāo)準(zhǔn)。對(duì)于該類客戶定制化項(xiàng)目管理的研究是為了解決目前工作中遇到的問(wèn)題,提出一套更適合這類項(xiàng)目的改進(jìn)型的管理模式。本文詳細(xì)地構(gòu)建了這類項(xiàng)目的改進(jìn)型管理模式在每個(gè)階段的必要工作成果與活動(dòng)任務(wù)列表。并提出了在執(zhí)行該管理模式時(shí),幾個(gè)行之有效的具體管理方法,給項(xiàng)目經(jīng)理在執(zhí)行項(xiàng)目管理的過(guò)程中起到一定的指導(dǎo)作用。研究成果包括有:評(píng)判電磁兼容測(cè)試系統(tǒng)集成項(xiàng)目的項(xiàng)目成功指標(biāo)模型;電磁兼容測(cè)試系統(tǒng)集成項(xiàng)目的WBS大綱模板等。在此改進(jìn)后的管理模式的基礎(chǔ)上,本文還具體就沖突管理的方法進(jìn)行了研究。針對(duì)在多項(xiàng)目并行時(shí)會(huì)產(chǎn)生的沖突問(wèn)題的類型與特點(diǎn),提出減少和解決這些沖突問(wèn)題的方法。通過(guò)建立PPI項(xiàng)目選擇的數(shù)學(xué)模型和項(xiàng)目的加權(quán)因素評(píng)分模型等,來(lái)完成項(xiàng)目組合過(guò)程,這將有利于項(xiàng)目經(jīng)理盡早制定和調(diào)整項(xiàng)目總體方案,提前避免項(xiàng)目執(zhí)行期間將會(huì)發(fā)生的不必要的沖突問(wèn)題。在對(duì)改進(jìn)后的管理模式下的成本控制問(wèn)題的研究中,詳細(xì)地提出了項(xiàng)目成本估算模型。隨后,加入了評(píng)估和應(yīng)對(duì)項(xiàng)目的不確定性作為成本估算的一部分,架構(gòu)了電磁兼容測(cè)試系統(tǒng)集成項(xiàng)目的不確定性(風(fēng)險(xiǎn))評(píng)估模型。通過(guò)實(shí)際操作總結(jié),制作了各階段核對(duì)表與甘特圖的模板作為最有效的項(xiàng)目監(jiān)控工具,以實(shí)現(xiàn)成本控制。對(duì)未來(lái)項(xiàng)目的成本控制方面,則通過(guò)項(xiàng)目的回顧與總結(jié)的觀點(diǎn)來(lái)提高項(xiàng)目團(tuán)隊(duì)能力及避免同樣錯(cuò)誤再犯。通過(guò)實(shí)際運(yùn)行此套改進(jìn)型管理模式兩年后,整理數(shù)據(jù)來(lái)驗(yàn)證了整個(gè)項(xiàng)目管理改進(jìn)方案的可行性。通過(guò)改進(jìn)后的管理模式的實(shí)施,增強(qiáng)了整個(gè)部門的可擴(kuò)展性,適合公司長(zhǎng)期發(fā)展與擴(kuò)大;通過(guò)資源利用率的分析驗(yàn)證了該管理模式對(duì)沖突管理帶來(lái)的幫助;新組織架構(gòu)模式節(jié)省了人力資源,為實(shí)現(xiàn)公司戰(zhàn)略起了推動(dòng)作用;成本控制方法的實(shí)施也大大提高了整體項(xiàng)目的收益率。從而實(shí)現(xiàn)了本論文研究的主要目的,即為了提升RS公司在電磁兼容測(cè)試系統(tǒng)集成項(xiàng)目的項(xiàng)目管理績(jī)效,實(shí)現(xiàn)客戶滿度,降低成本與減少風(fēng)險(xiǎn),進(jìn)而提高項(xiàng)目收益,最終可實(shí)現(xiàn)公司產(chǎn)品的更高的競(jìng)爭(zhēng)力。
[Abstract]:As one of the main research fields of electromagnetic compatibility (EMC) subject, the research of EMC measurement technology has been developing and improving along with the requirement of EMC testing and the enforcement policy of our country. The EMC test system integration project studied in this paper is a project that integrates test equipment, measurement methods, automatic operation and later data processing, and then delivers to customers for use [1]. This kind of test system is custom-made system, each customer has its own products to be measured in accordance with different standards. In order to solve the problems encountered in the current work, the research on custom-made project management of this kind of customers is to put forward a set of improved management mode which is more suitable for this kind of project. In this paper, a detailed list of the necessary work results and activity tasks of the improved management model for this type of project at each stage is constructed. Several effective management methods are put forward to guide the project manager in the process of carrying out the project management. The research results include: the project success index model to judge the EMC test system integration project, the WBS outline template of the EMC test system integration project and so on. On the basis of the improved management model, this paper also studies the method of conflict management. In view of the types and characteristics of conflict problems arising from multi-project parallelism, this paper proposes a method to reduce and solve these conflict problems. By establishing the mathematical model of PPI project selection and the weighted factor scoring model of the project, the project portfolio process can be completed, which will help the project manager to formulate and adjust the overall project plan as soon as possible. Avoid unnecessary conflicts during project execution ahead of time. In the research of cost control under the improved management mode, the project cost estimation model is put forward in detail. Subsequently, the uncertainty assessment model of the EMC system integration project is constructed by adding the uncertainty of the evaluation and response to the uncertainty of the project as part of the cost estimation. The templates of checklists and Gantt charts are made as the most effective tool for project monitoring to achieve cost control. In the aspect of cost control of future projects, the project team ability can be improved and the same mistakes can be avoided through the review and summary of the project. After two years of running the improved management model, the feasibility of the whole project management improvement scheme is verified by collating the data. Through the implementation of the improved management model, the extensibility of the whole department is enhanced, which is suitable for the long-term development and expansion of the company, and the analysis of the resource utilization ratio verifies the help of the management model to the conflict management. The new organizational structure model saves human resources and promotes the realization of company strategy, and the implementation of cost control method greatly increases the return rate of the whole project. Thus, the main purpose of this paper is to improve the project management performance of RS in the EMC test system integration project, to achieve customer fullness, to reduce costs and risks, and then to improve the project income. Finally, the company can achieve a higher competitiveness of products.
