GZ集團管控模式優(yōu)化研究

【摘要】:摘要:目前,在我國企業(yè)發(fā)展的進程中,中國企業(yè)集團化發(fā)展已經不可否認地成為我國經濟新一輪增長的亮點,在未來國際化的市場競爭中,企業(yè)集團將無可爭議地成為我國經濟的主力軍,并參與國家產業(yè)之間的競爭與游戲規(guī)則的制定。但在企業(yè)集團的發(fā)展進程中,集團管控一直以來都是企業(yè)集團的一個管理難題。集團管控主要研究集團如何對下屬板塊及企業(yè)進行有效管理,如何進行權力與資源分配,如何降低風險等。通過對集團、產業(yè)板塊、企業(yè)三級管控模式的設計、組織結構的優(yōu)化、責權體系的界定,提高集團整體運作效率,最終實現集團的戰(zhàn)略目標,實現股東價值的最大化。目前我國對集團化管理模式的研究與討論還處于初級階段,通過集團化管控模式的實踐,一系列新管理課題也開始擺在集團的高層面前:如何把握并有效地規(guī)劃跨產業(yè)、跨地域、多層次的集團戰(zhàn)略?如何合理地配置集團的戰(zhàn)略資源?集團總部如何創(chuàng)造價值?如何理順母子公司之間集權與分權的關系?如何在穩(wěn)定有效管控的前提下,確保子公司經營的靈活性?如何設計科學的管控流程與組織架構,以實現集團整體規(guī)范化的運作?集團總部如何設計、明確責任與激勵機制,提高分、子公司經營者的積極性與主動性?如何優(yōu)化分、子公司內部的運營流程,實現分、子公司內部運營規(guī)范化等系列問題,成為業(yè)內學者們討論的熱點。集團管控的本質目是為了確保集團戰(zhàn)略得到有效地實施,實現集團戰(zhàn)略目標的效果。基于此,論文研究希望從產業(yè)層面著手,以GZ集團的管理模式、運營流程為突破口,從戰(zhàn)略的高度分析GZ集團在多元化產業(yè)發(fā)展過程中,集團管控的現狀和運作特點,找出GZ集團在行業(yè)發(fā)展中存在的問題,完成GZ集團管控模式的診斷,提出當前及今后一段時期符合GZ集團的管控模式;制定具體的實施方案,為不斷促進集團各產業(yè)的良性發(fā)展,提升核心競爭力,充分發(fā)揮其在多個領域的技術和資源優(yōu)勢,實現集團利潤和市場競爭地位的快速提升提供參考。
[Abstract]:Absrtact: at present, in the process of enterprise development in our country, the collectivization of Chinese enterprises has undeniably become the highlight of the new round of economic growth in our country, and in the future international market competition. Enterprise groups will indisputably become the main force of China's economy and participate in the competition between national industries and the making of the rules of the game. However, in the development of enterprise groups, group management has always been a management problem for enterprise groups. Group management mainly studies how the group can effectively manage its subordinates and enterprises, how to allocate power and resources, how to reduce risks, and so on. Through the design of the three-level control mode, the optimization of the organizational structure, the definition of the responsibility and power system, the whole operation efficiency of the group is improved, the strategic goal of the group is finally realized, and the shareholder value is maximized. At present, the research and discussion of the collectivization management model in our country is still in the primary stage. Through the practice of the collectivization management and control mode, a series of new management issues are also beginning to be put before the senior management of the group: how to grasp and effectively plan the cross-industry, Cross-regional, multi-level group strategy? How to allocate the strategic resources of the group reasonably? How can Group headquarters create value? How to straighten out the relationship between centralization and decentralization between parent and subsidiary companies? How to ensure the flexibility of subsidiaries under the premise of stable and effective control? How to design a scientific management and control process and organizational structure to achieve the overall standardized operation of the group? How to design group headquarters, clear responsibility and incentive mechanism, improve the score, the enthusiasm and initiative of subsidiary operators? How to optimize the internal operation process of the subsidiary company, realize the sub-system, standardize the internal operation of the subsidiary company and so on, have become the hot spot of the scholars in the industry. The essence of group control is to ensure the effective implementation of group strategy and achieve the effect of group strategy. Based on this, the paper hopes to start from the industrial level, GZ Group's management model, business process as a breakthrough, from the strategic height of the GZ Group in the process of diversified industrial development, the status quo and operational characteristics of the Group's management and control. Find out the problems of GZ Group in the development of the industry, complete the diagnosis of GZ Group management and control mode, put forward the current and future period in line with the GZ Group management and control model, formulate specific implementation plan, It provides a reference for promoting the benign development of the various industries of the Group, enhancing the core competitiveness, giving full play to its technical and resource advantages in many fields, and realizing the rapid upgrading of the group's profit and market competition position.
