主推進監(jiān)控系統(tǒng)項目的裝配進度管理研究與應(yīng)用

【摘要】:我國海軍艦船及其相關(guān)設(shè)備制造屬于項目型制造,具有質(zhì)量要求高、品種多和交貨周期短等特點,各設(shè)備廠商都面臨著要在更短的時間內(nèi)生產(chǎn)出更高質(zhì)量標(biāo)準(zhǔn)的產(chǎn)品,對此類產(chǎn)品的生產(chǎn)進度管理提出了挑戰(zhàn)。實際調(diào)研表明:60%以上的艦船及其相關(guān)設(shè)備制造存在拖期,需通過頻繁的加班進行調(diào)整。導(dǎo)致產(chǎn)品的制造成本較高、質(zhì)量管理和產(chǎn)品制造的項目進度管理難度較大,迫切需要開展海軍艦船及其相關(guān)設(shè)備制造的項目進度管理方法研究,以提高準(zhǔn)時交貨率、降低制造成本。本文分析了某設(shè)備制造企業(yè)項目進度管理現(xiàn)狀,以某船主推進監(jiān)控系統(tǒng)裝配項目為研究對象,收集、分析了該產(chǎn)品的裝配任務(wù)分類、工時、裝配資源和裝配順序。分析了裝配過程中設(shè)計更改、制造資源效率低,生產(chǎn)進度安排不合理和缺乏信息系統(tǒng)支持等原因?qū)е碌捻椖客掀凇H缓?論文構(gòu)建了基于關(guān)鍵鏈進度管理體系,識別某主推進監(jiān)控系統(tǒng)裝配過程中的關(guān)鍵鏈,設(shè)置緩沖區(qū),并應(yīng)用于實際生產(chǎn)。有效提高了資源利用率和產(chǎn)品準(zhǔn)時交貨率。在此基礎(chǔ)上,分析產(chǎn)品項目進度管理軟件的需求,設(shè)計了軟件的流程、數(shù)據(jù)庫和界面,開發(fā)了基于關(guān)鍵鏈法的項目進度計劃管理軟件,包括交貨期匯總,項目進度匯總,工時表和裝配進度甘特圖等功能模塊,支持相關(guān)部門人員的進度查詢、調(diào)整和執(zhí)行。實踐表明:關(guān)鍵鏈法與管理軟件相結(jié)合,能有效提高某船主推進監(jiān)控系統(tǒng)裝配項目的準(zhǔn)時交貨率,減少因拖期、計劃調(diào)整導(dǎo)致的資源浪費,從而有效減低制造成本。
[Abstract]:The manufacture of naval vessels and related equipment in our country belongs to project-based manufacturing, which has the characteristics of high quality requirements, variety and short delivery period. All equipment manufacturers are faced with the need to produce products of higher quality standards in a shorter time. The management of production schedule of this kind of products is challenged. The actual investigation shows that more than 60% of ships and their related equipment manufacturing have a delay period, which need to be adjusted through frequent overtime. As a result of the high manufacturing cost of products and the difficulty of quality management and project schedule management in product manufacturing, it is urgent to study the project schedule management methods for naval ships and their related equipment in order to improve the on-time delivery rate. Reduce manufacturing costs. This paper analyzes the status quo of project schedule management in a certain equipment manufacturing enterprise, taking the assembly project of a ship owner's propulsion monitoring system as the research object, collecting and analyzing the assembly task classification, working hours, assembly resources and assembly sequence of the product. This paper analyzes the project delay caused by the design change in the assembly process, the low efficiency of manufacturing resources, the unreasonable production schedule and the lack of information system support. Then, based on the key chain schedule management system, the paper identifies the key chain in the assembly process of a certain main propulsion monitoring system, sets up a buffer zone, and applies it to practical production. The utility ratio of resources and the delivery rate of products on time are improved effectively. On this basis, the requirements of product project schedule management software are analyzed, and the software flow, database and interface are designed, and the project schedule management software based on key chain method is developed, including due date summary, project schedule summary, and so on. Function modules such as man-hour table and assembly schedule Gantt chart to support progress query, adjustment and execution of relevant department personnel. The practice shows that the combination of the key chain method and the management software can effectively improve the on-time delivery rate of the assembly project of the ship owner's propulsion monitoring system, reduce the waste of resources caused by the delay and the planned adjustment, and thus effectively reduce the manufacturing cost.
