【摘要】：本文從業(yè)務(wù)外包發(fā)展背景和設(shè)備維修外包的意義出發(fā),對國內(nèi)外業(yè)務(wù)外包理論研究和國內(nèi)冶金設(shè)備維修外包具體情況進行介紹,并對設(shè)備維修管理以及設(shè)備維修外包相關(guān)理論進行闡述,包括核心能力理論、委托代理理論、激勵理論和價值鏈管理理論。在理論研究的基礎(chǔ)上,本文首先介紹遷鋼公司基本情況和熱軋設(shè)備管理及其設(shè)備維修外包現(xiàn)狀,對遷鋼熱軋設(shè)備管理在維修外包模式、外包單位選擇、外包單位管理以及績效考核等方面存在的主要問題進行分析。結(jié)合存在的問題,為進一步提高外包單位工作積極性和設(shè)備維修管理水平,本文從生產(chǎn)線實際出發(fā),對遷鋼熱軋設(shè)備維修外包單位績效考核方案進行設(shè)計,包括績效指標的確定、考核項目的內(nèi)容以及權(quán)重設(shè)計的原則和評價方法,并采用直觀判斷法與線性權(quán)重法相結(jié)合的方式,得出績效指標項目的具體權(quán)重大小。為進一步補充和完善績效考核,本文還建立外包單位單項考核評價制度。通過建立績效考核評價流程,開展外包單位標準化管理和TPM管理、加強外包人員素質(zhì)培訓(xùn)和技能競賽、調(diào)整維修費用結(jié)算結(jié)構(gòu)以及外包單位激勵機制等手段,保證績效考核方案得到有效實施。最后本文給出遷鋼熱軋設(shè)備維修外包研究的結(jié)論,并為遷鋼公司下一步設(shè)備維修外包管理提出改進建議。
[Abstract]:Based on the development background of business outsourcing and the significance of equipment maintenance outsourcing, this paper introduces the domestic and foreign business outsourcing theory research and domestic metallurgical equipment maintenance outsourcing specific situation. The related theories of equipment maintenance management and equipment maintenance outsourcing are expounded, including core competence theory, principal-agent theory, incentive theory and value chain management theory. On the basis of theoretical research, this paper first introduces the basic situation of Qiangang Company and the current situation of hot rolling equipment management and equipment maintenance outsourcing. The main problems in outsourcing unit management and performance appraisal are analyzed. Combined with the existing problems, in order to further improve the working enthusiasm of outsourcing units and the level of equipment maintenance management, this paper designs the performance appraisal scheme of the outsourced units for the equipment maintenance and repair of the hot rolling equipment in the light of the actual production line. Including the determination of performance indicators, the content of evaluation items, the principles of weight design and evaluation methods, and the combination of intuitive judgment method and linear weight method, the specific weights of performance indicators are obtained. In order to further supplement and improve the performance appraisal, this paper also establishes the single evaluation system of outsourcing units. By establishing the performance appraisal process, developing the standardized management and TPM management of outsourcing units, strengthening the quality training and skill competition of outsourcing personnel, adjusting the settlement structure of maintenance costs and the incentive mechanism of outsourcing units, etc. Ensure effective implementation of performance appraisal program. Finally, this paper gives the conclusion of the research on outsourced equipment maintenance and puts forward some suggestions for the next step of equipment maintenance outsourcing management in Qiangang Co., Ltd.
