【摘要】：ERP系統(tǒng)建設(shè)投入高、周期長,在系統(tǒng)實(shí)施的過程中有很多難以掌控的因素,有很多項(xiàng)目實(shí)施失敗的案例,在ERP項(xiàng)目的實(shí)施中,風(fēng)險(xiǎn)管理是非常重要的,對(duì)風(fēng)險(xiǎn)的有效管控對(duì)于提高ERP系統(tǒng)實(shí)施的成功率有很大的促進(jìn)作用。為了了解內(nèi)蒙XX煤炭公司ERP項(xiàng)目實(shí)施過程中存在的風(fēng)險(xiǎn)因素,筆者在內(nèi)蒙XX煤炭公司內(nèi)部發(fā)放了問卷調(diào)查,問卷結(jié)果顯示,影響內(nèi)蒙XX煤炭公司ERP項(xiàng)目實(shí)施的關(guān)鍵風(fēng)險(xiǎn)因素一共有十個(gè),分別是:需求分析出現(xiàn)了偏差、供應(yīng)商選擇上可能存在決策上的失誤、對(duì)需求的變更沒有加以控制、外包存在風(fēng)險(xiǎn)、用戶支持不夠、項(xiàng)目的里程碑沒有有效控制、設(shè)計(jì)方案與客戶需求存在偏差、溝通不足、人力資源上存在一定的風(fēng)險(xiǎn)、進(jìn)度控制不力。但是在內(nèi)蒙XX煤炭公司現(xiàn)有的風(fēng)險(xiǎn)管理體系中無法明確這些風(fēng)險(xiǎn)之間的聯(lián)系,對(duì)風(fēng)險(xiǎn)的重要程度也沒有區(qū)分,這就造成了內(nèi)蒙XX煤炭公司的ERP項(xiàng)目實(shí)施出現(xiàn)了很多問題。針對(duì)這些問題,本文運(yùn)用解釋結(jié)構(gòu)模型加以研究,分析這些風(fēng)險(xiǎn)因素存在著怎樣的關(guān)系,研究結(jié)果表明,人力資源、供應(yīng)商選擇、溝通是位于最底層的風(fēng)險(xiǎn),也就是導(dǎo)致項(xiàng)目失敗的根本原因。本文結(jié)合內(nèi)蒙XX煤炭公司ERP項(xiàng)目實(shí)施,提出了現(xiàn)階段內(nèi)蒙XX煤炭公司在ERP系統(tǒng)實(shí)施過程中項(xiàng)目風(fēng)險(xiǎn)管理所存在的問題,并提出了相應(yīng)的對(duì)策,構(gòu)建了項(xiàng)目全面風(fēng)險(xiǎn)管理體系。期望本文的研究能對(duì)其他同類型ERP項(xiàng)目的實(shí)施提供有價(jià)值的參考資料。
[Abstract]:The construction of ERP system is high, the period is long, there are many factors that are difficult to control in the process of system implementation, there are many cases of project implementation failure, in the implementation of ERP project, risk management is very important. Effective risk management can greatly promote the success rate of ERP implementation. In order to understand the risk factors in the implementation of the ERP project of XX Coal Company in Inner Mongolia, the author issued a questionnaire survey to XX Coal Company in Inner Mongolia. There are ten key risk factors that affect the implementation of ERP project of XX Coal Company in Inner Mongolia. They are: deviation in demand analysis, errors in decision making in supplier selection, and no control over the change of demand. There are risks in outsourcing, insufficient user support, no effective control of project milestones, deviation between design scheme and customer needs, insufficient communication, certain risks in human resources and weak progress control. However, in the existing risk management system of XX Coal Company in Inner Mongolia, it is impossible to make clear the relationship between these risks, and there is no distinction between the importance of risk, which has caused many problems in the implementation of the ERP project of XX Coal Company in Inner Mongolia. In view of these problems, this paper uses the explanatory structure model to study and analyzes the relationship between these risk factors. The results show that human resources, supplier selection and communication are the lowest risks. That is the root cause of the failure of the project. Combined with the implementation of the ERP project of XX Coal Company in Inner Mongolia, this paper puts forward the problems existing in the project risk management of XX Coal Company in Inner Mongolia during the implementation of the ERP system, and puts forward the corresponding countermeasures, and constructs the overall risk management system of the project. It is expected that this study can provide valuable reference for the implementation of other ERP projects of the same type.
