【摘要】：當(dāng)前,我國經(jīng)濟(jì)發(fā)展的內(nèi)外部環(huán)境正在發(fā)生深刻變化,產(chǎn)業(yè)結(jié)構(gòu)調(diào)整正在進(jìn)行。隨著社會(huì)的發(fā)展,市場需求已經(jīng)發(fā)展到個(gè)性化和多元化的時(shí)代,為了快速響應(yīng)市場需求,滿足各類消費(fèi)者的需求,降低生產(chǎn)成本、縮短產(chǎn)品生命周期已經(jīng)成為企業(yè)不斷增強(qiáng)自身競爭力的關(guān)鍵因素。為此,許多企業(yè)都開始對(duì)自己的運(yùn)營模式和生產(chǎn)方式做出相應(yīng)的改善,生產(chǎn)轉(zhuǎn)向了多品種、小批量的生產(chǎn)方式。在這個(gè)轉(zhuǎn)化過程中,大多數(shù)企業(yè)只是關(guān)注生產(chǎn)方式的轉(zhuǎn)化,關(guān)注于某一環(huán)節(jié)的業(yè)務(wù)流程的改善,而沒有從整體上去思考進(jìn)行業(yè)務(wù)流程價(jià)值鏈的優(yōu)化。使得這種改善要么沒有縮短業(yè)務(wù)流程,要么沒有從價(jià)值鏈方面降低成本。對(duì)于多品種小批量生產(chǎn)企業(yè)業(yè)務(wù)流程價(jià)值鏈的研究,有助于解決業(yè)務(wù)流程優(yōu)化和價(jià)值鏈成本降低兩方面相互脫離的情況。本文的主要研究內(nèi)容包括以下三個(gè)方面：(1)系統(tǒng)分析了FCJM公司業(yè)務(wù)模式和流程現(xiàn)狀,并運(yùn)用標(biāo)桿法、因果分析法和魚骨圖分析法對(duì)業(yè)務(wù)流程進(jìn)行了診斷分析。通過診斷分析找出了業(yè)務(wù)流程存在的問題；(2)提出了FCJM公司業(yè)務(wù)流程優(yōu)化的方案。包括FCJM公司業(yè)務(wù)流程優(yōu)化設(shè)計(jì)的準(zhǔn)備、業(yè)務(wù)流程優(yōu)化的整體框架和業(yè)務(wù)流程優(yōu)化的具體方案等,其中,關(guān)鍵的業(yè)務(wù)流程優(yōu)化的具體方案包括產(chǎn)品報(bào)價(jià)流程的優(yōu)化、工藝制定流程的優(yōu)化、生產(chǎn)計(jì)劃流程的優(yōu)化和物料采購流程的優(yōu)化；(3)給出了FCJM公司業(yè)務(wù)流程優(yōu)化方案的實(shí)施措施和對(duì)業(yè)務(wù)流程優(yōu)化效果的評(píng)價(jià)體系,并分析了業(yè)務(wù)流程優(yōu)化的效果。本文以FCJM公司生產(chǎn)流程目前存在的問題為切入點(diǎn),在依據(jù)國內(nèi)外相關(guān)生產(chǎn)流程優(yōu)化的理論與方法分析FCJM公司生產(chǎn)流程現(xiàn)狀的基礎(chǔ)上,借鑒國內(nèi)外相關(guān)企業(yè)生產(chǎn)流程優(yōu)化成功經(jīng)驗(yàn),提出了優(yōu)化FCJM公司業(yè)務(wù)流程的相應(yīng)措施,為FCJM公司業(yè)務(wù)流程優(yōu)化與改善提供思路和實(shí)踐模型,進(jìn)而為類似企業(yè)的生產(chǎn)流程和業(yè)務(wù)流程的優(yōu)化及改善提供理論參考依據(jù)和實(shí)踐的參考范例。
[Abstract]:At present, the internal and external environment of China's economic development is undergoing profound changes, industrial structure adjustment is under way. With the development of the society, the market demand has developed into the era of individuation and diversification. In order to respond to the market demand quickly, meet the needs of all kinds of consumers and reduce the production cost, Shortening product life cycle has become a key factor for enterprises to enhance their competitiveness. Therefore, many enterprises begin to make corresponding improvement to their own operation mode and mode of production, and the production has turned to the mode of production of many varieties and small quantities. In the process of transformation, most enterprises only pay attention to the transformation of production mode and the improvement of business process in a certain link, but do not think about the optimization of business process value chain. This improvement either did not shorten business processes or cut costs from the value chain. The research on business process value chain of multi-variety and small batch production enterprises is helpful to solve the problem that business process optimization and cost reduction of value chain are separated from each other. The main contents of this paper include the following three aspects: 1) this paper systematically analyzes the business model and process of FCJM Company, and uses benchmarking method, causality analysis method and fishbone chart analysis method to diagnose and analyze the business process. In this paper, the problem of business process is found out by diagnostic analysis. (2) the scheme of business process optimization of FCJM Company is put forward. Including the preparation of FCJM business process optimization design, the overall framework of business process optimization and the specific plan of business process optimization, among which, the key business process optimization specific plan includes the optimization of product quotation process, The optimization of the process development process, the production planning process and the material purchasing process are given. The implementation measures of the business process optimization scheme and the evaluation system for the effect of the business process optimization are given. The effect of business process optimization is analyzed. Based on the problems existing in the production process of FCJM Company, this paper analyzes the current situation of the production process of FCJM Company based on the theory and method of production process optimization at home and abroad. Based on the successful experience of production process optimization of related enterprises at home and abroad, this paper puts forward the corresponding measures to optimize the business process of FCJM Company, which provides the train of thought and practical model for the optimization and improvement of the business process of FCJM Company. Then it provides theoretical reference and practical reference examples for the optimization and improvement of production process and business process of similar enterprises.
