【摘要】：本文在對M公司酸軋機組產(chǎn)能現(xiàn)狀進行分析的基礎上,運用約束理論重點研究M公司酸軋機組產(chǎn)能提升方案,目的在于突破產(chǎn)能不足的制約,提升機組生產(chǎn)能力,提高其競爭力。市場的激烈競爭給企業(yè)帶來了嚴峻的挑戰(zhàn),合同訂單呈現(xiàn)小批量、多品種、高難度的特點,對鋼鐵行業(yè)中的這種連續(xù)性生產(chǎn)線而言,生產(chǎn)難度的加大對生產(chǎn)系統(tǒng)提出了更高的要求,如果產(chǎn)能不足將直接增加生產(chǎn)成本,如何對企業(yè)生產(chǎn)計劃系統(tǒng)進行管理直接影響著企業(yè)產(chǎn)品訂單的及時交付和企業(yè)競爭力。因此本研究對提升機組產(chǎn)能和增強市場競爭力有著一定的理論和現(xiàn)實意義。本文以提升酸軋機組產(chǎn)能為目標,通過定性和和定量分析識別產(chǎn)能不足的瓶頸工序,通過差值法有效甄別導致產(chǎn)線產(chǎn)能不足的真實瓶頸；針對瓶頸工序,從工藝技術攻關和生產(chǎn)管理改進兩個角度提出產(chǎn)能提升策略,突破瓶頸工序產(chǎn)能發(fā)揮的制約,有效提升了瓶頸工序產(chǎn)能；進一步運用DBR方法對酸軋機組的生產(chǎn)計劃和控制系統(tǒng)進行優(yōu)化,對兩個瓶頸工序設置三個功能不同的在線緩沖活套,對瓶頸工序的生產(chǎn)計劃進行了詳細的排程,通過活套來調節(jié)非瓶頸工序的生產(chǎn)節(jié)奏以配合和保護瓶頸工序的穩(wěn)定生產(chǎn)。項目開展后的半年生產(chǎn)產(chǎn)能均完成了目標,實績證明項目制定的方案是有效的。
[Abstract]:Based on the analysis of the present production capacity of acid rolling mill group in M Company, this paper focuses on the research of capacity upgrading scheme of acid rolling mill group in M Company by using constraint theory, the purpose of which is to break through the restriction of insufficient production capacity and to enhance the production capacity of the unit. Improve its competitiveness. The fierce competition in the market has brought severe challenges to the enterprises. The contract orders have the characteristics of small batch, many varieties and high difficulty. For this kind of continuous production line in the iron and steel industry, If the production capacity is insufficient, the production cost will be increased directly. How to manage the enterprise production planning system directly affects the timely delivery of the enterprise product orders and the competitiveness of the enterprise. Therefore, this study has certain theoretical and practical significance to improve unit capacity and enhance market competitiveness. The aim of this paper is to improve the production capacity of acid mill, identify the bottleneck process of insufficient production capacity by qualitative and quantitative analysis, and effectively identify the real bottleneck that leads to insufficient production capacity of production line by difference method, and aim at the bottleneck process, This paper puts forward the strategy of improving the production capacity from the two aspects of process technology research and production management improvement, which breaks through the restriction of the bottleneck process capacity, and effectively enhances the bottleneck process capacity. Furthermore, the production planning and control system of acid mill group is optimized by using DBR method. Three online buffering loopers with different functions are set up for the two bottleneck processes, and the production plan of the bottleneck process is arranged in detail. Adjust the production rhythm of non-bottleneck process through looper to coordinate and protect the stable production of bottleneck process. Six months after the project production capacity has been achieved, the performance of the project proved that the formulation of the program is effective.
