【摘要】:生產(chǎn)戰(zhàn)略是在企業(yè)經(jīng)營戰(zhàn)略的總體框架下,根據(jù)企業(yè)所選的目標(biāo)市場和產(chǎn)品特點來構(gòu)造其生產(chǎn)系統(tǒng)時所遵循的指導(dǎo)思想,以及在這種指導(dǎo)思想下的一系列決策計劃、內(nèi)容和程序,旨在通過生產(chǎn)活動來實現(xiàn)企業(yè)的整體經(jīng)營目標(biāo)?茖W(xué)有效的生產(chǎn)戰(zhàn)略管理是企業(yè)立足于市場,并獲得長期競爭優(yōu)勢的堅實基礎(chǔ)。本文是以美國卡耐基梅隆大學(xué)設(shè)立的企業(yè)高級工商管理課程Management Game(管理博弈)為背景,研究在其背景下成立的Hexathos公司的生產(chǎn)戰(zhàn)略的制定與實施。本文采用定量與定性分析相結(jié)合的方法,在借鑒生產(chǎn)戰(zhàn)略管理的理論基礎(chǔ)之上,首先對影響生產(chǎn)戰(zhàn)略制定的宏觀環(huán)境、行業(yè)環(huán)境及內(nèi)部環(huán)境和競爭對手進行分析,并得出SWOT分析結(jié)論。其次根據(jù)SWOT分析總結(jié)出企業(yè)所面臨的機遇和挑戰(zhàn),優(yōu)勢與劣勢,進而制定適合Hexathos公司2014年到2016年發(fā)展的生產(chǎn)戰(zhàn)略目標(biāo),并根據(jù)每年的生產(chǎn)運營結(jié)果進行適時的調(diào)整,以及對生產(chǎn)戰(zhàn)略進行為期三年的實施和效果分析,以及和競爭對手進行對比實施效果,綜合評價生產(chǎn)運營效果等。從而總結(jié)出該項目的得與失以及對制定及執(zhí)行生產(chǎn)戰(zhàn)略所面臨的風(fēng)險及措施保證等。本文詳細的闡述了生產(chǎn)戰(zhàn)略管理理論,包括相關(guān)的內(nèi)涵、特征、作用和管理過程等;同時介紹了 Hexathos公司的概況,以及公司的產(chǎn)品和發(fā)展歷史、企業(yè)的核心文化定義等;重點介紹了生產(chǎn)戰(zhàn)略的管理及實施,包括如何在公司戰(zhàn)略和經(jīng)營戰(zhàn)略的要求下制定生產(chǎn)戰(zhàn)略、生產(chǎn)目標(biāo)及如何圍繞計劃開始生產(chǎn)運營活動,總結(jié)經(jīng)驗教訓(xùn)等。同時論文詳細說明了公司通過差額凈現(xiàn)值方法選擇適宜的廠址,如何根據(jù)市場反饋及庫存情況進行產(chǎn)能的投入,執(zhí)行有效的研發(fā)費用投入進而影響產(chǎn)品質(zhì)量效果,通過綠色環(huán)保費用投入進而提升產(chǎn)品綠色值水平,實施有效的生產(chǎn)咨詢費用投入逐漸降低單位制造成本,以及庫存管理與運輸?shù)确矫娴纳a(chǎn)要素策略制定與實施。
[Abstract]:Under the overall framework of enterprise management strategy, production strategy is the guiding ideology followed when constructing its production system according to the target market and product characteristics selected by the enterprise, as well as a series of decision plans under this guiding ideology.Content and procedures, through production activities to achieve the overall business objectives.Scientific and effective production strategy management is the solid foundation for enterprises to gain long-term competitive advantage and base on the market.This paper is based on the background of Management Game (Management Game), an advanced course of business administration in Carnegie Mellon University, and studies the formulation and implementation of the production strategy of Hexathos Company.Based on the theory of production strategy management, this paper uses the method of quantitative and qualitative analysis to analyze the macro environment, industry environment, internal environment and competitors, which influence the formulation of production strategy.The conclusion of SWOT analysis is obtained.Secondly, according to the analysis of SWOT, the paper sums up the opportunities and challenges, advantages and disadvantages faced by enterprises, and then formulates the production strategic objectives suitable for the development of Hexathos Company from 2014 to 2016, and adjusts timely according to the annual production and operation results.It also carries on the implementation and the effect analysis to the production strategy for three years, and carries on the contrast implementation effect with the competitor, synthetically appraises the production operation effect and so on.The gain and loss of the project and the risks and measures to make and execute the production strategy are summarized.This paper elaborates the production strategy management theory, including the related connotation, characteristics, function and management process, and introduces the general situation of Hexathos company, as well as the product and development history of the company, the definition of the core culture of the enterprise, etc.This paper mainly introduces the management and implementation of the production strategy, including how to formulate the production strategy under the requirements of the company strategy and the management strategy, how to start the production and operation activities around the plan, and how to sum up the experience and lessons learned.At the same time, the paper explains in detail how the company chooses the appropriate site through the difference net present value method, how to input the production capacity according to the market feedback and the stock situation, and how to carry out the effective R & D cost investment, which will affect the product quality effect.Through the investment of green environmental cost to improve the level of green value of the product, the effective cost of production consultation gradually reduces the unit manufacturing cost, as well as inventory management and transportation and other aspects of production factor strategy formulation and implementation.
