X電子企業(yè)產(chǎn)能規(guī)劃業(yè)務(wù)流程優(yōu)化研究

【摘要】:隨著電子產(chǎn)品市場(chǎng)的競(jìng)爭(zhēng)日趨激烈,需求不斷變化,企業(yè)的利潤(rùn)空間大大縮小,生產(chǎn)制造企業(yè)面臨前所未有的挑戰(zhàn),,如何快速響應(yīng)市場(chǎng)變化,成為企業(yè)在激烈的市場(chǎng)競(jìng)爭(zhēng)中取勝的關(guān)鍵。X電子企業(yè)作為一家電腦硬盤(pán)零部件代工企業(yè),面臨同樣的問(wèn)題,而IE部門(mén)產(chǎn)能規(guī)劃業(yè)務(wù)的流程是否科學(xué)高效,是企業(yè)快速響應(yīng)市場(chǎng)變化的關(guān)鍵因素。 業(yè)務(wù)流程重組(BPR)是一種全新的理論,成為流程優(yōu)化最有效的方法和途徑。本文主要從X電子企業(yè)內(nèi)外部環(huán)境,IE部門(mén)產(chǎn)能規(guī)劃業(yè)務(wù)流程的現(xiàn)狀出發(fā),通過(guò)對(duì)業(yè)務(wù)流程重組(BPR)的相關(guān)理論知識(shí)進(jìn)行深入研究,找到適合X電子企業(yè)IE部門(mén)進(jìn)行產(chǎn)能規(guī)劃業(yè)務(wù)流程優(yōu)化的方法、技術(shù)工具和成功關(guān)鍵因素。通過(guò)ASME方法對(duì)IE部門(mén)產(chǎn)能規(guī)劃業(yè)務(wù)現(xiàn)有流程存在的問(wèn)題以及背后的原因進(jìn)行診斷分析,找出關(guān)鍵問(wèn)題:公司內(nèi)部分工過(guò)細(xì)、組織結(jié)構(gòu)僵化、流程繁瑣、審批流程長(zhǎng),導(dǎo)致部門(mén)間的交接次數(shù)多、重復(fù)活動(dòng)多、等待時(shí)間長(zhǎng),產(chǎn)能規(guī)劃過(guò)程速度慢、且不同步,信息傳遞不及時(shí)、暢通,現(xiàn)場(chǎng)組IE工程師有效工作時(shí)間偏低。通過(guò)ESIA法對(duì)現(xiàn)有流程進(jìn)行剖析,從而提出流程優(yōu)化方案:1、成立D2-PE這個(gè)矩陣式組織,減少產(chǎn)能規(guī)劃業(yè)務(wù)流程中重復(fù)、等待的時(shí)間。2、簡(jiǎn)化各個(gè)部門(mén)的工作要求、減少審批的環(huán)節(jié),節(jié)省流程活動(dòng)環(huán)節(jié)和時(shí)間。3、對(duì)內(nèi)容的實(shí)質(zhì)或原理一致或相似的流程作業(yè)進(jìn)行合并處理,提高工作效率。4、通過(guò)建立D2-PE系統(tǒng),減少更多的人工操作,加快信息傳遞的速度。 通過(guò)對(duì)產(chǎn)能規(guī)劃業(yè)務(wù)的流程優(yōu)化方案提出一系列保障措施,對(duì)其效果進(jìn)行預(yù)估,研究目標(biāo)基本達(dá)到,縮短了產(chǎn)能規(guī)劃業(yè)務(wù)的周期,從而提高企業(yè)在這方面的運(yùn)作效率,同時(shí)減少了IE部門(mén)在產(chǎn)能規(guī)劃工作上的人力投入。
[Abstract]:With the increasingly fierce competition in the electronic product market, the demand is constantly changing, the profit space of the enterprise is greatly reduced, the manufacturing enterprises are facing unprecedented challenges, how to quickly respond to the market changes, As a contract manufacturing enterprise of computer hard disk parts, the electronic enterprise is faced with the same problem, and whether the process of production planning business in IE department is scientific and efficient, It is a key factor for enterprises to respond quickly to market changes. Business process Reengineering (BPR) is a new theory and becomes the most effective way to optimize the process. Through the in-depth study of the relevant theoretical knowledge of BPR, we find a method suitable for IE department of X electronic enterprise to optimize the business process of production planning. Technical tools and key factors of success. Through the ASME method, the existing problems and the reasons behind the production planning business of IE department are diagnosed and analyzed, and the key problems are found: the internal division of labor is too small, the organizational structure is rigid, The process is cumbersome, and the approval process is long, which leads to more times of handover between departments, more repeated activities, long waiting time, slow and non-synchronous process of capacity planning, and information transmission is not timely and smooth. The effective working time of IE engineer in the field group is on the low side. The existing process is analyzed by ESIA method, and then the process optimization scheme: 1 is put forward, the matrix organization of D2-PE is set up, and the duplication in the production planning business process is reduced. Waiting time. 2. Simplifies the work requirements of each department, reduces the examination and approval process, saves the flow activity link and time. 3, merges and processes the essential or the principle identical or similar process work of the content, Improve the working efficiency. 4, through the establishment of D2-PE system, reduce more manual operation, speed up the speed of information transmission. Through putting forward a series of safeguard measures to the process optimization scheme of production planning business, and estimating its effect, the research goal is basically achieved, and the cycle of production planning business is shortened, thus improving the operation efficiency of the enterprise in this respect. At the same time, the IE department in the production capacity planning work on the human input.
