一汽—大眾零部件批量采購管理優(yōu)化研究

【摘要】:一汽-大眾汽車有限公司是由中國第一汽車集團(tuán)公司、德國大眾汽車股份公司、奧迪汽車股份公司和大眾汽車(中國)投資有限公司合資經(jīng)營的大型乘用車生產(chǎn)企業(yè)。一汽-大眾伴隨著中國整個(gè)汽車市場(chǎng)的發(fā)展經(jīng)歷了緩慢發(fā)展,低迷,再到井噴式發(fā)展的過程。隨之而來的是各種各樣問題,流程與管理模式在十幾年的發(fā)展中并沒有得到足夠優(yōu)化與完善,成為了限制發(fā)展的瓶頸。 本文先從一汽-大眾零部件批量采購管理現(xiàn)狀入手,分析當(dāng)前存在的問題。問題主要從三個(gè)方面入手。首先是采購當(dāng)前的組織機(jī)構(gòu),人員配置的問題。第二,重點(diǎn)分析了成本控制過程中可以優(yōu)化的部分。第三,探討了產(chǎn)能管理的不足和局限。 從一汽大眾競(jìng)爭(zhēng)環(huán)境,新車型發(fā)展特點(diǎn)及企業(yè)自身特點(diǎn)這三個(gè)方面討論零部件批量采購管理的影響因素。在此基礎(chǔ)上根據(jù)管理優(yōu)化方案設(shè)計(jì)的目標(biāo)和原則對(duì)零部件批量采購管理優(yōu)化方案進(jìn)行設(shè)計(jì),重點(diǎn)介紹人員配置優(yōu)化方案,組織機(jī)構(gòu)優(yōu)化方案,成本控制優(yōu)化方案及產(chǎn)能控制優(yōu)化方案。為了優(yōu)化后的方案能夠順利實(shí)施,制定了相應(yīng)的保障措施,分別是建立多元化,多渠道的溝通模式和體系,制定切實(shí)可行的項(xiàng)目進(jìn)度計(jì)劃,搭建堅(jiān)實(shí)的系統(tǒng)支架,尋求公司決策層的有利支持。 通過一汽-大眾零部件批量采購管理優(yōu)化方案主要實(shí)現(xiàn)以下三點(diǎn)目標(biāo):深化戰(zhàn)略采購,提高供應(yīng)鏈的同盟戰(zhàn)略合作能力;合理并持續(xù)的控制優(yōu)化零部件成本。培養(yǎng)更為專業(yè)化,,現(xiàn)代化和國際化的采購團(tuán)隊(duì)。強(qiáng)化信息系統(tǒng)的應(yīng)用,打造強(qiáng)大,高效的信息系統(tǒng)支持平臺(tái)。 高效的團(tuán)隊(duì)協(xié)作,科學(xué)有效的采購績(jī)效,可持續(xù)發(fā)展的供應(yīng)商體系都支持了一汽-大眾跨越式的發(fā)展戰(zhàn)略。將科學(xué)采購模式發(fā)揚(yáng)光大,不斷創(chuàng)新,一汽-大眾的未來供應(yīng)鏈一定是全球化的,將進(jìn)一步助推一汽-大眾成為“中國最優(yōu)秀的汽車合資企業(yè)”。
[Abstract]:FAW-VW Automobile Co., Ltd. is the first Automobile Group Company of China, the German Volkswagen Co., Ltd. Audi Motor Co., Ltd. and Volkswagen (China) Investment Co., Ltd., a joint venture of large passenger car manufacturers. FAW-VW has been following the development of the entire automobile market in China through a slow development and a downturn. Then to the process of blowout development, followed by a variety of problems, the process and management model in the development of more than ten years has not been enough to optimize and perfect, has become the bottleneck of limited development. This paper begins with the current situation of FAW-VW bulk purchase management, and analyzes the existing problems. The problems are mainly from three aspects. Firstly, the current organization of procurement, staffing problems. The part that can be optimized in the process of cost control is analyzed. Thirdly, the limitations and shortcomings of capacity management are discussed. From FAW mass competition environment, This paper discusses the influencing factors of bulk purchase management of parts and components from the three aspects of the development characteristics of new models and the characteristics of enterprises themselves. On this basis, according to the objectives and principles of the design of management optimization scheme, the optimization scheme of bulk purchase management of parts and components is designed. This paper focuses on the optimization of staffing, organization, cost control and production capacity control. In order to implement the optimized scheme smoothly, the corresponding safeguard measures are established, which are the establishment of diversification. Multi-channel communication model and system, make feasible project progress plan, build solid system support, seek the favorable support of company decision-making level. Through the optimization of FAW-VW parts bulk purchase management, the following three objectives are realized: deepen strategic procurement, improve the alliance strategic cooperation ability of supply chain; Reasonable and continuous control and optimization of parts costs, training of more professional, modern and international procurement team, strengthening the application of information systems, building a strong and efficient information system support platform. Efficient team work, scientific and effective procurement performance, sustainable development of the supplier system all support FAW-Volkswagen leapfrog development strategy. FAW-VW 's future supply chain must be global and will further push FAW-VW into the "best car joint venture in China."
