A公司精益物流管理的案例研究

【摘要】:精益理念最早源于第二次世界大戰(zhàn)之后,最初產(chǎn)生是在日本汽車(chē)制造公司豐田。其創(chuàng)始人豐田英二和大野耐一經(jīng)過(guò)近二十年的探索,終于成功實(shí)現(xiàn)了一個(gè)以減少浪費(fèi)為特色的多品種、小批量、高質(zhì)量和低消耗的生產(chǎn)系統(tǒng):豐田生產(chǎn)系統(tǒng)。TPS的核心思維是以客戶需求為導(dǎo)向,持續(xù)檢討改善,達(dá)成最有效率的制程、最少的成本、最及時(shí)的交期、生產(chǎn)滿足客戶需求的高品質(zhì)產(chǎn)品,也使得企業(yè)達(dá)到獲利和成長(zhǎng)的目標(biāo)。 精益物流理念源于豐田生產(chǎn)方式,即精益生產(chǎn)。隨著精益生產(chǎn)在汽車(chē)制造業(yè)的巨大成功和物流管理理念的發(fā)展,精益物流也更多地被企業(yè)所應(yīng)用并被學(xué)術(shù)界探討。精益物流的核心是精益理念,精益物流正是精益理念在物流業(yè)務(wù)及管理中的具體應(yīng)用及體現(xiàn)。 將精益管理應(yīng)用于當(dāng)今“第三利潤(rùn)源泉”的物流管理,對(duì)企業(yè)的物流發(fā)展將會(huì)在很大程度上克服現(xiàn)有的困難,將有效提高物流操作效率,增加協(xié)調(diào)性,降低物流成本,縮短物流時(shí)間,提高企業(yè)的供應(yīng)鏈競(jìng)爭(zhēng)力,從而增加企業(yè)的競(jìng)爭(zhēng)力。 A公司是一家國(guó)際大型的芯片生產(chǎn)制造企業(yè),因公司戰(zhàn)略布局需要在中國(guó)國(guó)內(nèi)投資建設(shè)芯片廠及封裝測(cè)試廠,其B地芯片廠的成品運(yùn)輸至C地封裝測(cè)試廠的成品運(yùn)輸因中國(guó)關(guān)務(wù)政策以及內(nèi)部操作的問(wèn)題導(dǎo)致操作時(shí)間長(zhǎng),操作效率低,操作成本高。為解決此問(wèn)題,公司成立了項(xiàng)目改善小組,通過(guò)應(yīng)用精益理念,對(duì)物流操組管理進(jìn)行改善,實(shí)現(xiàn)了精益物流的良好實(shí)施貫徹。 A公司項(xiàng)目改善小組采用了Kaizen及現(xiàn)場(chǎng)觀察法,應(yīng)用價(jià)值流圖分析、5S及現(xiàn)場(chǎng)管理理論分析,5why分析、魚(yú)骨圖分析等方法對(duì)其物流操作存在的問(wèn)題進(jìn)行了系統(tǒng)的分析和研究,針對(duì)存在的問(wèn)題和浪費(fèi)構(gòu)建了新的物流操作流程,提高了效率,降低了成本。 本文通過(guò)對(duì)A公司精益物流操作管理的成功案例分析,總結(jié)出精益物流操作管理中的成功經(jīng)驗(yàn),對(duì)A公司在精益理念、精益物流中采用的Kaizen、7大浪費(fèi)分析、價(jià)值流分析等一系列工具及方法進(jìn)行系統(tǒng)的研究和分析,總結(jié)其成功經(jīng)驗(yàn)。希望以此為國(guó)內(nèi)大型生產(chǎn)制造企業(yè)物流部門(mén)進(jìn)行精益物流操作管理提供可供借鑒的參考,進(jìn)一步強(qiáng)化企業(yè)的物流能力,創(chuàng)造持續(xù)的競(jìng)爭(zhēng)優(yōu)勢(shì)。
[Abstract]:Lean concept originated from the Second World War, the first generation is in the Japanese carmaker TOYOTA. Its founder Toyoda Eiji and Ono Chi after nearly twenty years of exploration, finally achieved a success to reduce waste for the characteristics of many varieties, small batch production, high quality and low consumption: the core thinking of TOYOTA.TPS production system is customer-oriented, continuous improvement process, achieve the most efficient, least cost, the most timely delivery to meet customer demand, production of high-quality products, but also makes the enterprise achieve profit and growth targets.
Lean logistics concept from the TOYOTA mode of production, lean production. Lean production with great success in the automobile manufacturing industry and the development of the concept of logistics management, lean logistics is also more likely to be used by enterprises and academia. The core is the concept of lean lean logistics, lean logistics is the application and embodiment of the concept of lean on the logistics business and management.
The application of lean management in the "third profit source" of the logistics management, the development of logistics enterprises will overcome the existing difficulties in a large extent, will effectively improve the efficiency of logistics operations, increase coordination, reduce logistics costs, shorten the logistics time, improve the competitiveness of the supply chain, thereby increasing the competitiveness of enterprises.
A company is an international large-scale chip manufacturing enterprises, due to the company's strategic layout in chip factory packaging and testing plant construction Chinese domestic investment, the B chip packaging and testing plant plant products transported to C product transport due to Chinese customs policies and internal operation problems lead to long operation time, operation low efficiency, high operating costs. In order to solve this problem, the company set up a project improvement team, through the application of lean logistics concept, to improve the operation of group management, to achieve a good implementation of lean logistics implementation.
A project improvement team using Kaizen and field observation method, application of value stream analysis, 5S and field management theory analysis, 5WHY analysis, systematic analysis and research of fishbone diagram analysis method of the logistics operation problem, aiming at the existing problems and the waste of construction of the logistics operation process of the new. To improve the efficiency and reduce the cost.
In this paper, by analyzing the successful case of A company lean logistics operation management, summed up the successful experience of lean logistics operation in the management of A company in the lean concept, the lean logistics in Kaizen, the analysis of the 7 waste, value stream analysis and a series of tools and methods of research and analysis system, summarizes its success experience. Hoping for a large domestic production logistics department manufacturing enterprises to provide reference for the lean logistics operation management, to further strengthen the enterprise logistics capability, create sustainable competitive advantage.
