【摘要】:當(dāng)今社會(huì),顧客對(duì)于產(chǎn)品的要求越來越高,行業(yè)的技術(shù)標(biāo)準(zhǔn)和要求越來越苛刻,企業(yè)競(jìng)爭(zhēng)越來越激烈。這一切都在要求企業(yè)正確地面對(duì)自己,揚(yáng)長(zhǎng)避短,與時(shí)俱進(jìn)。要求我們?cè)诔杀竟芾砩?采用更加系統(tǒng)嚴(yán)謹(jǐn)?shù)姆椒;在產(chǎn)品的質(zhì)量上,要求精細(xì)化生產(chǎn),執(zhí)行更高的標(biāo)準(zhǔn);同時(shí),還要求企業(yè)對(duì)自己?jiǎn)T工以及社會(huì),能夠承擔(dān)更大的社會(huì)責(zé)任。這些技術(shù)上的變化改變了企業(yè)原有的競(jìng)爭(zhēng)格局,將企業(yè)原來追求的外部?jī)?yōu)勢(shì)逐漸改變追求自身的內(nèi)部?jī)?yōu)勢(shì)。采購環(huán)節(jié)是一個(gè)公司的薄弱環(huán)節(jié),采購業(yè)務(wù)是否順利進(jìn)行直接影響到生產(chǎn)的進(jìn)行,科學(xué)的采購流程,是一家企業(yè)成功的重要條件。采購流程重組再造成為企業(yè)必備的功課,怎么樣利用科學(xué)的管理理論與經(jīng)典管理理論,結(jié)合各個(gè)企業(yè)的自身情況,在新的時(shí)代里創(chuàng)造自身價(jià)值,這是迫在眉睫,也是每家企業(yè)必須要做的事情。本文以M公司為研究對(duì)象,從近幾年的采購成本、供應(yīng)商的篩選情況和M公司的庫存管理情況等方面來分析M公司的采購業(yè)務(wù)情況。對(duì)M公司的采購流程進(jìn)行診斷,發(fā)現(xiàn)M公司采購業(yè)務(wù)主要存在著采購成本過高、對(duì)訂單追蹤不到位、供應(yīng)商管理不夠重視和物料采購不科學(xué),由于財(cái)務(wù)付款不及時(shí)而導(dǎo)致供應(yīng)商不愿意及時(shí)交貨等問題。針對(duì)M公司采購業(yè)務(wù)流程中存在的上述問題進(jìn)行采購業(yè)務(wù)流程再造,按照以客戶為中心、整體流程最優(yōu)等原則在原有的基礎(chǔ)上重新設(shè)計(jì)了采購業(yè)務(wù)流程,包括供應(yīng)商開發(fā)流程和考核流程和訂單審批流程等,并對(duì)M公司的采購流程再造的效果進(jìn)行評(píng)估,發(fā)現(xiàn)采購成本有所下降,庫存周轉(zhuǎn)率提高,部門之間溝通效率得到提高,最終達(dá)到了提高整個(gè)采購業(yè)務(wù)效率的目標(biāo),使得整個(gè)M公司的經(jīng)營業(yè)績(jī)得到改善和提升。
[Abstract]:In today's society, customers are demanding more and more products, the technical standards and requirements of the industry are becoming more and more stringent, and the competition of enterprises is becoming more and more fierce. All of these require enterprises to face themselves correctly and to take advantage of their strengths and avoid their weaknesses. Keeping pace with the times requires us to adopt a more systematic and rigorous method in cost management; In the product quality, the request fine production, carries out the higher standard; At the same time, enterprises are also required to take greater social responsibility for their own employees and society. These technological changes have changed the original competitive pattern of enterprises. The internal advantage of the enterprise is gradually changed. Procurement is a weak link of the company. Whether the procurement business goes smoothly or not will directly affect the production, scientific procurement process. Procurement process reengineering has become a necessary lesson for an enterprise. How to use scientific management theory and classical management theory, combined with the situation of each enterprise. In the new era to create their own value, this is imminent, but also every enterprise must do. This paper takes M Company as the research object, from the recent years of procurement costs. Supplier selection and M company inventory management to analyze M company procurement business situation. M company procurement process diagnosis. It is found that M company mainly has high procurement costs, poor tracking of orders, insufficient attention to supplier management and unscientific procurement of materials. Because the financial payment is not timely, the supplier is not willing to deliver on time and so on. Aiming at the above problems existing in M company's purchasing business process, the procurement business process reengineering should be customer-centered. The principle of overall process optimization redesigns the procurement business process on the basis of the original design, including the supplier development process, the evaluation process and the order approval process and so on. And to M company procurement process reengineering effect evaluation, found that procurement costs have been reduced, inventory turnover rate increased, the communication efficiency between departments has been improved. Finally, the goal of improving the efficiency of the whole procurement business is achieved, and the operating performance of the whole M company is improved and promoted.
