【摘要】：在企業(yè)的運作中,新產(chǎn)品開發(fā)是一項具有重要戰(zhàn)略意義的活動。項目管理方法是當(dāng)今得到公認的優(yōu)秀管理方法。本論文通過運用項目管理方法對HC公司新產(chǎn)品開發(fā)項目管理的研究,對于發(fā)現(xiàn)新產(chǎn)品開發(fā)項目管理中存在問題,優(yōu)化新產(chǎn)品開發(fā)項目管理體系,提高新產(chǎn)品開發(fā)效率,提高市場競爭力具有積極的意義。本文采取了理論聯(lián)系實際方法,對公司的新產(chǎn)品開發(fā)管理體系現(xiàn)狀、存在問題及問題成因進行了研究,提出了新產(chǎn)品開發(fā)項目管理體系優(yōu)化思路和方案。本文的主要工作內(nèi)容包括:項目背景、國內(nèi)外新產(chǎn)品開發(fā)項目管理動態(tài)介紹;公司新產(chǎn)品開發(fā)項目管理發(fā)展歷程回顧和現(xiàn)狀調(diào)查;采用走訪調(diào)查、資料統(tǒng)計分析等方法,運用項目管理等知識,從多個角度對新產(chǎn)品開發(fā)項目管理中存在的問題進行了調(diào)查和挖掘;根據(jù)存在的問題,分別從決策、組織、資源配置、流程控制、評價與激勵等項目管理體系的五個方面進行了問題成因分析,并提出了優(yōu)化思路和方案。在決策方面,針對立項沒有戰(zhàn)略依據(jù)問題,提出了基于產(chǎn)品平臺的項目立項決策優(yōu)化思路及優(yōu)化方案。在組織結(jié)構(gòu)方面,針對職能式開發(fā)模式,沒有項目總負責(zé)人問題,提出了建立以營銷人員為主體的項目經(jīng)理團隊,提出了組建項目技術(shù)團隊和支持團隊的優(yōu)化方案。在資源配置方面,針對資源約束,提出了基于產(chǎn)品戰(zhàn)略的資源配置思路,并針對零部件保障和技術(shù)開發(fā)人力資源兩項資源約束問題制定了優(yōu)化方案。在流程控制方面,提出了分級、分類、分階段、分目標的項目控制思路,并對進度、成本、風(fēng)險和溝通四個專項流程控制提出了優(yōu)化方案。在評價和激勵等方面提出建立基于戰(zhàn)略的平衡計分卡指標體系和基于項目團隊的激勵體系優(yōu)化思路及優(yōu)化方案。
[Abstract]:In the operation of the enterprise. New product development is an activity of great strategic significance. Project management method is recognized as an excellent management method. This paper studies the management of new product development project of HC Company by using project management method. Research. In order to find the problems in the project management of new product development, we should optimize the project management system of new product development and improve the efficiency of new product development. It is of positive significance to improve the market competitiveness. This paper adopts the method of combining theory with practice to study the current situation, existing problems and causes of the new product development and management system of the company. The main contents of this paper are as follows: the background of the project, the dynamic introduction of the new product development project management at home and abroad; New product development project management development history review and status investigation; The problems existing in the project management of new product development are investigated and excavated from many angles by means of visiting investigation, statistical analysis of data and using knowledge of project management. According to the existing problems, from the decision-making, organization, resource allocation, process control, evaluation and encouragement of five aspects of the project management system to analyze the causes of the problems. In the aspect of decision-making, aiming at the problem that there is no strategic basis for project establishment, this paper puts forward the optimization thinking and optimization scheme of project establishment based on product platform, and in the aspect of organization structure. In view of the functional development model, there is no overall project manager problem, a project manager team with marketing personnel as the main body is proposed. In the aspect of resource allocation, aiming at resource constraints, the idea of resource allocation based on product strategy is put forward. In the aspect of process control, this paper puts forward the idea of project control, which is classified, classified, divided into stages and objectives, and the progress of the project is also discussed. Cost. In the aspects of evaluation and incentive, the optimization idea and scheme of establishing the index system of balanced scorecard based on strategy and incentive system based on project team are put forward.
