【摘要】:四川HD公司,是一家在中國(guó)汽車行業(yè)發(fā)展大潮中面臨機(jī)遇與挑戰(zhàn)的汽車零配件生產(chǎn)型企業(yè)。它前身為長(zhǎng)春一汽的一家零部件供應(yīng)商,由于行業(yè)布局的戰(zhàn)略轉(zhuǎn)移,移師四川成都。管理層糾結(jié)于訂單響應(yīng)速度慢,效率低下、信息化水平低等各類供應(yīng)鏈管理缺陷問題,期望通過一系列管理手段優(yōu)化供應(yīng)鏈,從而提高公司的核心競(jìng)爭(zhēng)力。本文以HD公司的供應(yīng)鏈管理現(xiàn)狀為研究對(duì)象,對(duì)HD公司供應(yīng)鏈管理所存在缺陷和問題進(jìn)行診斷,分析問題產(chǎn)生的原因,借助SCOR供應(yīng)鏈管理操作模型,設(shè)計(jì)解決方案,從而重新配置及優(yōu)化供應(yīng)鏈運(yùn)作水平。文中首先介紹了汽車行業(yè)供應(yīng)鏈的組成、特點(diǎn)及發(fā)展現(xiàn)狀,引出HD公司作為汽車供應(yīng)鏈上游的汽配生產(chǎn)型企業(yè)目前的公司概況及現(xiàn)有的供應(yīng)鏈管理情況,發(fā)現(xiàn)HD公司存在需求預(yù)測(cè)不準(zhǔn)確、運(yùn)營(yíng)效率低、訂單響應(yīng)速度慢、供應(yīng)商管理水平低等問題,經(jīng)過分析,這些問題是由于企業(yè)業(yè)務(wù)流程未按照供應(yīng)鏈的要求設(shè)計(jì)、缺乏統(tǒng)一的信息共享渠道,以及未細(xì)分供應(yīng)商,對(duì)供應(yīng)商采取差異化的管理策略,供應(yīng)商評(píng)估也存在不合理的部分等諸多因素造成的。針對(duì)這些問題,對(duì)HD公司的供應(yīng)鏈管理重新做了梳理,設(shè)計(jì)了客戶需求信息管理優(yōu)化、供應(yīng)商關(guān)系管理優(yōu)化、供應(yīng)商評(píng)估流程優(yōu)化以及供應(yīng)鏈一體化計(jì)劃的流程優(yōu)化等解決方案,最后還論述了優(yōu)化方案實(shí)施的保障和條件。
[Abstract]:Sichuan HD Co., Ltd. is a manufacturing enterprise facing opportunities and challenges in the development of China's auto industry. It is formerly a component supplier of Changchun FAW. Due to the strategic transfer of the industry layout, the management of Chengdu, Sichuan Province, has struggled with various supply chain management defects, such as slow order response, low efficiency, low information level, and so on. We hope to optimize the supply chain through a series of management means, so as to improve the core competitiveness of the company. The defects and problems of supply chain management in HD company are diagnosed, the causes of the problems are analyzed, and the solution is designed with the help of SCOR supply chain management operation model. In order to reconfigure and optimize the supply chain operation level. Firstly, this paper introduces the composition, characteristics and development status of the automotive industry supply chain. Draw out HD company as the automobile supply chain upstream auto parts production enterprises of the current corporate profile and the existing supply chain management, found that HD company demand prediction is inaccurate, operating efficiency is low. The order response speed is slow, the supplier management level is low, through the analysis, these problems are because the enterprise business process is not designed according to the supply chain request, lacks the unified information sharing channel. As well as the non-subdivision of suppliers, the adoption of differentiated management strategy for suppliers, supplier evaluation also exists unreasonable part of the many factors. In view of these problems. The supply chain management of HD company has been combed again, the customer demand information management optimization and the supplier relationship management optimization have been designed. The solutions of supplier evaluation process optimization and supply chain integration plan optimization are discussed. Finally, the guarantee and conditions for the implementation of the optimization scheme are discussed.
