北京知行大廈物業(yè)部門績(jī)效考核體系設(shè)計(jì)

【摘要】:近年來,隨著房地產(chǎn)的不斷開發(fā),物業(yè)管理作為現(xiàn)代社會(huì)的一項(xiàng)新興綜合性服務(wù)也呈現(xiàn)出快速發(fā)展的勢(shì)頭。物業(yè)管理企業(yè)傳統(tǒng)的績(jī)效考核體系已不能滿足并適應(yīng)現(xiàn)代市場(chǎng)經(jīng)濟(jì)快速發(fā)展的要求,一味地追求業(yè)績(jī)與利潤(rùn)的理念只會(huì)讓企業(yè)追求眼前的業(yè)績(jī),忽略企業(yè)的長(zhǎng)遠(yuǎn)目標(biāo)。一味的增加收入,節(jié)約管理成本導(dǎo)致服務(wù)質(zhì)量不能得到有效保證,長(zhǎng)此以往從而形成惡性循環(huán),最終將面臨被先進(jìn)企業(yè)所淘汰。因此如何科學(xué)地設(shè)計(jì)績(jī)效考核體系成為物業(yè)管理企業(yè)急需解決的重要課題。本文以北京知行大廈物業(yè)部為研究對(duì)象。為促進(jìn)北京知行大廈物業(yè)公司的高效管理,提升客戶對(duì)物業(yè)服務(wù)的滿意度,本文在深度剖析北京知行大廈現(xiàn)存績(jī)效考核模式并分析各大績(jī)效考核方法的利弊后,根據(jù)北京知行大廈的實(shí)際情況選取平衡計(jì)分卡作為工具設(shè)計(jì)其績(jī)效考核體系。本文運(yùn)用平衡計(jì)分卡工具,從財(cái)務(wù)、客戶、內(nèi)部流程、學(xué)習(xí)與成長(zhǎng)四個(gè)維度對(duì)北京知行大廈的戰(zhàn)略目標(biāo)進(jìn)行分析,并提煉出決定部門成功的關(guān)鍵績(jī)效指標(biāo)。在將各指標(biāo)依據(jù)平衡計(jì)分卡工具落實(shí)到各個(gè)部門以及員工后,設(shè)計(jì)針對(duì)每個(gè)部門與員工的平衡計(jì)分卡與績(jī)效指標(biāo)權(quán)重,從而提出一套立足于北京知行大廈物業(yè)部實(shí)際的績(jī)效考核體系,之后基于體系與在實(shí)施過程中可能出現(xiàn)的問題對(duì)提出相應(yīng)的保障措施。
[Abstract]:In recent years, with the continuous development of real estate, property management as a new comprehensive service in modern society also presents a rapid development momentum. The traditional performance appraisal system of property management enterprises can not meet the requirement of the rapid development of modern market economy. The idea of blindly pursuing achievement and profit will only make the enterprise pursue the immediate performance and ignore the long-term goal of the enterprise. Blindly increase revenue, save management costs, the quality of service can not be effectively guaranteed, thus forming a vicious circle in the long run, and will eventually be eliminated by the advanced enterprises. Therefore, how to scientifically design the performance appraisal system has become an urgent problem for property management enterprises. This paper takes Beijing Zhixing Building property Department as the research object. In order to promote the efficient management of Beijing Zhixing Building property Company and enhance the customer satisfaction with the property service, this paper deeply analyzes the existing performance appraisal model of Beijing Zhixing Tower and the advantages and disadvantages of each major performance appraisal method. According to the actual situation of Beijing Zhixing Building, the balanced Scorecard is selected as a tool to design its performance appraisal system. This paper uses the balanced Scorecard tool to analyze the strategic objectives of the Beijing Zhixing Building from the four dimensions of finance, customer, internal process, learning and growth, and extract the key performance indicators that determine the success of the department. After the implementation of each indicator according to the balanced Scorecard tool to each department and the staff, the balanced scorecard and the performance indicator weight are designed for each department and staff. Then it puts forward a set of performance appraisal system based on the real estate department of Beijing Zhixing Mansion, and then puts forward the corresponding safeguard measures based on the system and the problems that may appear in the implementation process.
