【摘要】:組織管理體系對(duì)企業(yè)運(yùn)營(yíng)的意義特別重要,不管是社會(huì)市場(chǎng)大環(huán)境的變化無(wú)窮,還是企業(yè)生產(chǎn)運(yùn)營(yíng)環(huán)節(jié)的各種變化,都要求企業(yè)組織管理體系隨之而作相應(yīng)的變化,否則很難保持長(zhǎng)久的發(fā)展。各個(gè)企業(yè)有各個(gè)企業(yè)的組織管理形式,每個(gè)企業(yè)的組織管理體系,是企業(yè)運(yùn)營(yíng)過(guò)程中重要的管理內(nèi)容部分。通常的說(shuō),首先企業(yè)管理者站在長(zhǎng)遠(yuǎn)企業(yè)發(fā)展的高度,對(duì)企業(yè)文化、戰(zhàn)略規(guī)劃和企業(yè)最終發(fā)展的目的方向進(jìn)行周全的設(shè)計(jì),組織管理體系的存在首先是領(lǐng)導(dǎo)者對(duì)其進(jìn)行戰(zhàn)略規(guī)劃的設(shè)計(jì);其次為實(shí)現(xiàn)這種目標(biāo),從企業(yè)內(nèi)部組織構(gòu)架和每個(gè)崗位的職能及他們之間的責(zé)權(quán)利的關(guān)系進(jìn)行設(shè)計(jì);最后是資金審批流程、文件流轉(zhuǎn)流程、蓋章流程、發(fā)文流程等各方面的流程設(shè)計(jì)。用規(guī)章制度使企業(yè)正常運(yùn)營(yíng),用績(jī)效考核來(lái)激勵(lì)組織高效運(yùn)行。并且組織在運(yùn)營(yíng)的過(guò)程中出現(xiàn)偏差矛盾等,領(lǐng)導(dǎo)者要以動(dòng)態(tài)的形式進(jìn)行必要的調(diào)整和變動(dòng),因此組織管理體系包含對(duì)組織構(gòu)架的規(guī)劃、運(yùn)營(yíng)、考評(píng)、變更等四個(gè)方面,其中特別重要的是組織的規(guī)劃管理。本文根據(jù)房地產(chǎn)開(kāi)發(fā)公司的組織管理存在的不足與問(wèn)題,以先進(jìn)企業(yè)的組織管理為指導(dǎo),結(jié)合中國(guó)房地產(chǎn)項(xiàng)目組織管理的現(xiàn)狀,通過(guò)天潤(rùn)公司分析發(fā)達(dá)國(guó)家房地產(chǎn)企業(yè)項(xiàng)目組織管理特點(diǎn);分析了其優(yōu)缺點(diǎn),剖析國(guó)內(nèi)房地產(chǎn)大型標(biāo)桿企業(yè)項(xiàng)目組織管理特點(diǎn),提出了北京天潤(rùn)房地產(chǎn)公司在組織管理體系中存在的問(wèn)題,并提出整改方案意見(jiàn),給北京天潤(rùn)置地集團(tuán)高層的領(lǐng)導(dǎo)對(duì)組織管理體系整改提出可借鑒建議。本文章節(jié)主要分六章內(nèi)容。首先是緒論,以項(xiàng)目組織管理體系研究背景及意義為開(kāi)始,介紹了中國(guó)房地產(chǎn)項(xiàng)目組織管理歷史情況以及我國(guó)房地產(chǎn)企業(yè)的項(xiàng)目組織管理發(fā)展趨勢(shì),闡述項(xiàng)目組織管理體系特性及變革的根本原因。闡述房地產(chǎn)企業(yè)中組織管理的定義與組成及房地產(chǎn)公司項(xiàng)目組織管理類型組織管理體系的概念和內(nèi)容,包括綜合管理設(shè)計(jì)、職能管理設(shè)計(jì)、組織結(jié)構(gòu)設(shè)計(jì)管理、組織管理職權(quán)設(shè)計(jì)管理等內(nèi)容。分析天潤(rùn)房地產(chǎn)開(kāi)發(fā)有限公司中國(guó)房地產(chǎn)項(xiàng)目組織管理的現(xiàn)狀,從職能、體系、流程、考核四個(gè)方面進(jìn)行闡述;然后介紹天潤(rùn)房產(chǎn)公司項(xiàng)目的進(jìn)度、質(zhì)量、成本及合同管理情況,分析公司的項(xiàng)目組織管理的實(shí)施效果,為分析問(wèn)題奠定了基礎(chǔ)。對(duì)北京天潤(rùn)房地產(chǎn)企業(yè)現(xiàn)有的項(xiàng)目組織管理體系進(jìn)行了對(duì)比分析,診斷天潤(rùn)房地產(chǎn)開(kāi)發(fā)有限公司項(xiàng)目組織管理中存在的問(wèn)題及分析,指出了其項(xiàng)目組織管理體系中存在的問(wèn)題,特別是組織的規(guī)模、經(jīng)驗(yàn)、溝通、責(zé)權(quán)利、變更、發(fā)展空間等多方面進(jìn)行分析。從北京天潤(rùn)的發(fā)展所處的歷史階段出發(fā),剖析國(guó)內(nèi)房地產(chǎn)大型標(biāo)桿企業(yè)項(xiàng)目組織管理特點(diǎn),分析房地產(chǎn)項(xiàng)目組織管理體系動(dòng)態(tài)調(diào)整與企業(yè)發(fā)展各個(gè)階段的相匹配各種情況。最后是對(duì)文章的總結(jié)。天潤(rùn)房地產(chǎn)開(kāi)發(fā)公司房因項(xiàng)目組織管理優(yōu)化及措施。
[Abstract]:The significance of the organizational management system to the operation of the enterprise is especially important. Whether it is the changing environment of the social market or the various changes in the production and operation of the enterprise, the organizational management system of the enterprise is required to make corresponding changes along with it. Otherwise, it is difficult to maintain long-term development. Each enterprise has each enterprise's organization management form, each enterprise's organization management system, is the enterprise operation process important management content part. Generally speaking, first of all, enterprise managers, standing at the height of long-term enterprise development, have a thorough design of corporate culture, strategic planning and the direction of the ultimate development of the enterprise. The existence of organizational management system is firstly the design of strategic planning by leaders, and secondly, the design of internal organizational structure, the functions of each post and the relationship between them. Finally, the process design of fund approval process, document flow process, seal process, document flow and so on. Use rules and regulations to make the enterprise normal operation, use performance appraisal to encourage the organization to run efficiently. And in the process of organization operation, there are deviation contradictions and so on. Leaders should make necessary adjustments and changes in the dynamic form. Therefore, the organizational management system includes four aspects: planning, operation, evaluation, change, etc. Of particular importance is the planning and management of the organization. According to the shortcomings and problems of the organization management of the real estate development company, this paper, under the guidance of the organization management of the advanced enterprises, combines the present situation of the organization and management of the real estate project in China. This paper analyzes the characteristics of project organization and management of real estate enterprises in developed countries through Tianrun Company, analyzes its advantages and disadvantages, and analyzes the characteristics of project organization and management of large benchmark real estate enterprises in China. This paper puts forward the problems existing in the organizational management system of Beijing Tianrun Real Estate Company, and puts forward some suggestions on the rectification scheme, and gives some suggestions to the senior leaders of Beijing Tianrun Land Group for the rectification and reform of the organizational management system. This section is divided into six chapters. The first part is the introduction, starting with the background and significance of the research on the project organization management system, introduces the historical situation of the real estate project organization management in China and the development trend of the project organization management of the real estate enterprises in China. This paper expounds the characteristics of the project organization and management system and the fundamental reasons for the change. This paper expounds the definition and composition of organization management in real estate enterprises and the concept and content of organization and management system of project organization and management in real estate companies, including comprehensive management design, function management design, organization structure design and management. The organization management authority design management and so on content. This paper analyzes the present situation of the real estate project organization and management in Tianrun Real Estate Development Co., Ltd. in China, and expounds it from four aspects: function, system, process and examination, and then introduces the progress and quality of the Tianrun Real Estate Project. Cost and contract management, analysis of the implementation of the company's project management, for the analysis of the problems laid the foundation. This paper makes a comparative analysis of the existing project organization and management system of Tianrun Real Estate Enterprise in Beijing, diagnoses and analyzes the problems existing in the project organization and management of Tianrun Real Estate Development Co., Ltd., and points out the problems existing in the project organization and management system of Tianrun Real Estate Development Co., Ltd. In particular, the size of the organization, experience, communication, accountability, change, development space and other aspects of the analysis. Starting from the historical stage of the development of Tianrun in Beijing, this paper analyzes the characteristics of the project organization and management of the domestic real estate large-scale benchmarking enterprises, and analyzes the dynamic adjustment of the real estate project organization and management system and the matching of each stage of the enterprise development.
