基于CCPM的船舶建造進(jìn)度管理研究

【摘要】:船舶建造計(jì)劃指導(dǎo)船舶建造項(xiàng)目的實(shí)施,合理有效的項(xiàng)目計(jì)劃可以非常有效的安排生產(chǎn)工作、極大的提升瓶頸資源的利用率,并且減少在生產(chǎn)當(dāng)中的不確定性因素,使得項(xiàng)目計(jì)劃的指導(dǎo)性能夠很好的實(shí)現(xiàn)。所以,科學(xué)的制定項(xiàng)目計(jì)劃,并對船舶建造項(xiàng)目進(jìn)行管理決定著造船公司的管理水平和生產(chǎn)力水平。在造船公司從傳統(tǒng)模式向精益建造模式轉(zhuǎn)變的今天,造船管理水平和計(jì)劃管理水平的提高是實(shí)現(xiàn)造船業(yè)做大做強(qiáng)的關(guān)鍵性因素。項(xiàng)目管理發(fā)展到今天,已歷經(jīng)半個(gè)多世紀(jì),隨著科學(xué)技術(shù)水平的快速發(fā)展,很多造船公司將項(xiàng)目管理技術(shù)使用到實(shí)際建造項(xiàng)目中的速度也在加快,項(xiàng)目管理在造船項(xiàng)目中的使用越來越多,不僅改善了船舶建造的管理水平,而且大大的提高了船舶建造效率,使得國內(nèi)的船舶建造公司在世界船舶建造行業(yè)中的競爭力變的越來越強(qiáng)。本論文針對基于關(guān)鍵鏈的項(xiàng)目管理深入學(xué)習(xí)研究的基礎(chǔ)之上,通過改善傳統(tǒng)的項(xiàng)目管理,引進(jìn)基于關(guān)鍵鏈的項(xiàng)目管理(CCPM)到船舶建造進(jìn)度的管理之中,以取得更加好的管理效果。本文將從以下四個(gè)方面開展研究:⑴國內(nèi)船舶建造進(jìn)度管理近況。分析國內(nèi)造船公司現(xiàn)行的船舶建造進(jìn)度管理中存在的問題,針對造船公司所應(yīng)用的推進(jìn)式的進(jìn)度管理方法沒有辦法解決資源沖突等很多問題,提出以有限資源為前提的關(guān)鍵鏈項(xiàng)目管理技術(shù)在造船公司船舶建造進(jìn)度管理中應(yīng)用的設(shè)想。⑵船舶建造項(xiàng)目的WBS。針對傳統(tǒng)的項(xiàng)目進(jìn)度進(jìn)行深入分析,并且創(chuàng)建該項(xiàng)目的工作分解結(jié)構(gòu)(Work Breakdown Structure,簡稱WBS);分析國內(nèi)經(jīng)典的常規(guī)船舶的建造過程,界定船舶建造過程的范圍,創(chuàng)建船舶建造過程的WBS。⑶對關(guān)鍵鏈的深入分析研究。對有限資源下的關(guān)鍵鏈管理技術(shù)進(jìn)行深入學(xué)習(xí)分析,通過引進(jìn)改進(jìn)因子對傳統(tǒng)的根方差方法進(jìn)行修正,同時(shí)使用修正好的根方差方法,設(shè)置有限資源下的項(xiàng)目緩沖。在一定的程度上解決了傳統(tǒng)在緩沖量確定時(shí)對其他因素相同看待的缺點(diǎn),使關(guān)鍵鏈管理技術(shù)更適合造船公司實(shí)際的生產(chǎn)情況。⑷驗(yàn)證基于關(guān)鍵鏈的項(xiàng)目管理在資源的均衡利用和工期的縮減方面具有的優(yōu)點(diǎn)。針對38000噸化學(xué)品船的船臺搭載計(jì)劃,使用關(guān)鍵鏈項(xiàng)目管理方法進(jìn)行計(jì)劃的編制,同時(shí)通過和造船公司現(xiàn)在使用的計(jì)劃管理方法進(jìn)行對比,發(fā)現(xiàn)使用基于關(guān)鍵鏈的項(xiàng)目管理既可以縮減建造周期,又可以平衡地解決資源緊缺。由此得出結(jié)論,關(guān)鍵鏈項(xiàng)目管理方法在造船公司的船舶建造進(jìn)度管理中的使用是有效的。
[Abstract]:The ship construction plan guides the implementation of the ship construction project. A reasonable and effective project plan can arrange the production work very effectively, greatly improve the utilization ratio of the bottleneck resources, and reduce the uncertainty factors in the production. So that the guidance of the project plan can be achieved very well. Therefore, the management level and productivity level of shipbuilding company are determined by making project plan scientifically and managing ship construction project. Nowadays, shipbuilding companies are changing from traditional mode to lean mode. The improvement of shipbuilding management level and planning management level is the key factor to make shipbuilding industry bigger and stronger. Project management has been developed for more than half a century. With the rapid development of science and technology, the application of project management technology to actual construction projects in many shipbuilding companies is also accelerating. The use of project management in shipbuilding projects is more and more, which not only improves the management level of ship construction, but also greatly improves the efficiency of ship construction. The domestic shipbuilding companies in the world shipbuilding industry has become more and more competitive. Based on the in-depth study of project management based on critical chain, this paper introduces the key chain based project management (CCPM) into ship construction schedule management by improving traditional project management. To achieve better management results. This paper will carry on the research from the following four aspects: 1 recent situation of domestic ship construction schedule management. This paper analyzes the problems existing in the current ship construction schedule management of domestic shipbuilding companies, aiming at many problems, such as the propulsive schedule management method used by the shipbuilding companies, and the lack of solutions to the conflicts of resources, and so on. The application of key chain project management technology based on limited resources in shipbuilding progress management of shipbuilding company is proposed. 2 WBS. of ship construction project Analyze the progress of the traditional project in depth, and create the work breakdown structure of the project (Work Breakdown Structure, for short WBS); This paper analyzes the construction process of the classical conventional ships in China, defines the scope of the shipbuilding process, and makes a thorough analysis and research on the key chains of the WBS.3 for the shipbuilding process. In this paper, the key chain management technology under finite resources is deeply studied and analyzed, and the traditional root variance method is modified by introducing an improved factor. At the same time, the modified root variance method is used to set up the project buffer under the limited resources. To some extent, it solves the disadvantage that the traditional treatment of other factors is the same when the buffer is determined. Make the key chain management technology more suitable for the actual production situation of shipbuilding companies. 4 verify the advantages of project management based on critical chain in the balanced utilization of resources and the reduction of time limit. The key chain project management method is used to compile the plan for the platform loading plan of the 38000 ton chemical ship, and it is compared with the plan management method currently used by the shipbuilding company. It is found that project management based on critical chain can reduce the construction cycle and solve resource shortage in a balanced way. It is concluded that the key chain project management method is effective in ship construction schedule management of shipbuilding companies.
