大型城市綜合體施工總承包管理研究

【摘要】:本篇論文根據(jù)施工總承包管理理論,結合大型城市綜合體工程的特點,從施工企業(yè)的層面出發(fā),對大型城市綜合體施工總承包管理體系及其相關內容進行了深入研究。論文圍繞大型城市綜合體施工總承包管理,針對大型城市綜合體開發(fā)項目專業(yè)分包眾多的特點,與傳統(tǒng)的“項目經(jīng)理部”模式進行比較,提出了采用新的、切合實際的“總承包管理部”模式對專業(yè)分包從技術協(xié)調、進度控制、質量監(jiān)控、安全管理、資料與信息管理、合同管理、物資材料管理進行系統(tǒng)全面管理,從而確保工程整體進度目標、質量目標、安全目標的實現(xiàn)。研究以本人親自參與的中億豐建設集團股份有限公司施工總承包的蘇州中心廣場大型城市綜合體工程為例,緊密結合本人所在的總承包管理部所做的施工總承包管理工作進行探究。在國家法規(guī)和法律允許的范圍內,結合大型城市綜合體的特點,基于現(xiàn)代施工項目管理理論,采用“總承包管理部”模式對大型城市綜合體項目進行施工總承包管理,同時針對施工總承包實施過程中的突出問題提出了相應的對策和措施,本文主要研究內容如下:1、分析了大型城市綜合體施工總承包管理的突出特征及其對總承包管理模式提出的更新的要求。2、針對大型城市綜合體施工總承包管理的特殊要求,提出了“總承包管理部”模式。在本篇論文中,對分包單位的責權、關系以及總承包管理部的職能和性質都進行了細致的分析,再結合大型城市綜合體的特點,提出了一種新的、切合實際的“總承包管理部”模式,并與傳統(tǒng)的“項目經(jīng)理部”模式進行比較,通過實踐證明“總承包管理部”模式在大型城市綜合體項目的實施過程中具有優(yōu)越性。3、結合本人工程實踐的親身經(jīng)歷,論述了“總承包管理部”模式應用的控制方法、實施原則和管理流程等內容,為保證“總承包管理部”模式的有效實施,制定了相應的對策措施。運用“總承包管理部”模式對各專業(yè)分包進行施工總承包管理的過程中,通過實踐和理論相結合,采用工作流程圖對大型城市綜合體施工總承包管理中的突出問題進行了分析,并且針對其中發(fā)現(xiàn)的問題提出了相應的對策措施,為順利完成各管理目標起到了重要的推動作用。社會對大型城市綜合體的需求隨著經(jīng)濟的飛速發(fā)展而日趨增長,本篇論文通過探究發(fā)現(xiàn)在進行大型城市綜合體建設時能夠通過“總承包管理部”模式進行施工總承包管理,從而更加高效的實施施工總承包管理,為工程的順利進行提供保障,最終達到工程的各項既定目標。本文旨在為大型城市綜合體施工總承包管理提供一種行之有效的新型工程管理模式,并希望對未來的工程總承包管理理論的研究起到“拋磚引玉”的作用。
[Abstract]:Based on the theory of construction general contract management and the characteristics of large-scale urban complex engineering, this paper makes a deep study on the construction general contract management system of large-scale urban complex and its related contents from the level of construction enterprise. This paper focuses on the general contract management of large-scale urban complex construction, and contrasts with the traditional "project management department" mode, and proposes the new method, aiming at the characteristics of the large urban complex development project specialized subcontracting, and comparing with the traditional "project management department" mode. The practical "General contract Management Department" mode of professional subcontracting from technical coordination, progress control, quality control, safety management, data and information management, contract management, material and materials management system and overall management, So as to ensure the overall progress of the project objectives, quality objectives, safety objectives to achieve. The study takes the large-scale urban complex project of Suzhou Central Plaza, which I personally participated in as an example, as a general contract for the construction of Zhongyifeng Construction Group Co., Ltd. Closely combined with my department of general contract management to do the construction general contract management work to explore. To the extent permitted by national laws and regulations, combined with the characteristics of large-scale urban complex, and based on the modern construction project management theory, the "general contract management department" mode is adopted to carry out the construction general contract management of large-scale urban complex projects. At the same time, the corresponding countermeasures and measures are put forward in view of the outstanding problems in the implementation of the general contract of construction. The main research contents of this paper are as follows: 1. This paper analyzes the prominent characteristics of the general contracting management of large-scale urban complex construction and the updated requirements for the general contracting management mode, aiming at the special requirements of the general contract management of the large-scale urban complex construction. Put forward "general contract management department" mode. In this paper, the author makes a detailed analysis of the responsibilities, relationships and functions and properties of the subcontracting units, and then proposes a new one combining with the characteristics of large-scale urban complexes. The practical "General contract Management Department" model is compared with the traditional "Project Manager Department" model. It is proved by practice that the mode of "General contract Management Department" has superiority in the implementation of large-scale urban complex project. Combined with my own experience of engineering practice, this paper discusses the control method of the application of "General contract Management Department" mode. In order to ensure the effective implementation of the mode of "general contract management department", the corresponding countermeasures are put forward in order to ensure the effective implementation of the implementation principles and management flow. In the process of carrying out construction general contract management by using the mode of "General contract Management Department", through combining practice and theory, this paper analyzes the outstanding problems in the construction general contract management of large-scale urban complex by combining practice and theory. And the corresponding countermeasures are put forward to solve the problems, which plays an important role in the successful completion of the management goals. With the rapid development of economy, the demand of the society for large-scale urban complex is increasing day by day. This paper finds that the construction general contract management can be carried out through the mode of "general contract management department" in the construction of large-scale urban complex. Thus more efficient implementation of the construction general contract management, for the smooth progress of the project to provide protection, and ultimately to achieve the set goals of the project. The purpose of this paper is to provide an effective new project management model for the construction general contract management of large urban complex, and hope to play a role in the study of the theory of general contracting management in the future.
