搖窗電機(jī)異地協(xié)同開發(fā)項(xiàng)目風(fēng)險(xiǎn)管理研究

【摘要】:隨著全球經(jīng)濟(jì)一體化的持續(xù)發(fā)展,市場競爭的日益激烈,汽車搖窗電機(jī)制造業(yè)已經(jīng)進(jìn)入了微利時代,面臨嚴(yán)峻的成本以及新平臺開發(fā)周期的挑戰(zhàn)。很多企業(yè)都選擇了控制并持續(xù)的進(jìn)行全球異地協(xié)同開發(fā)來降低開發(fā)成本以及縮短開發(fā)周期來提升自身產(chǎn)品的競爭力。但是在實(shí)際的推行過程中,由于區(qū)域文化差異,經(jīng)驗(yàn)積累差異,比較優(yōu)勢差異,無形中對搖窗電機(jī)異地協(xié)同開發(fā)帶來了諸多控制風(fēng)險(xiǎn)。因此構(gòu)建一個合理的針對搖窗電機(jī)異地協(xié)同開發(fā)的風(fēng)險(xiǎn)評估和應(yīng)對模式對跨國企業(yè)具有重大意義。汽車搖窗電機(jī)異地協(xié)同開發(fā)項(xiàng)目的風(fēng)險(xiǎn)管理在汽車零部件開發(fā)項(xiàng)目管理中,非常重要,他有諸多環(huán)節(jié)需要考慮,包括成本、質(zhì)量、開發(fā)周期等等,而就風(fēng)險(xiǎn)管理這一重要內(nèi)容,他又包括了風(fēng)險(xiǎn)規(guī)劃、風(fēng)險(xiǎn)識別、風(fēng)險(xiǎn)評價(jià)、風(fēng)險(xiǎn)應(yīng)對、風(fēng)險(xiǎn)監(jiān)控等步驟,并且是一個閉環(huán)系統(tǒng)。而在了解了國際同類型公司的基礎(chǔ)上,并且結(jié)合他們異地協(xié)同開發(fā)的特點(diǎn),基于自身公司的情況,特別制定出汽車搖窗電機(jī)異地協(xié)同開發(fā)項(xiàng)目風(fēng)險(xiǎn)管理的一般流程。經(jīng)過分析汽車搖窗電機(jī)異地協(xié)同開發(fā)項(xiàng)目風(fēng)險(xiǎn)的特點(diǎn)后,基于德爾菲法的特點(diǎn),本文采用它進(jìn)行項(xiàng)目的風(fēng)險(xiǎn)識別,在我司開發(fā)的汽車搖窗電機(jī)BW12項(xiàng)目中,由于它是一個基于不同地域的客戶背景、不同客戶的品質(zhì)要求,而全球又必須共享同一平臺設(shè)計(jì),不可避免存在諸多風(fēng)險(xiǎn)。采用德爾菲法,基于眾多專家的經(jīng)驗(yàn)和知識,形成該類項(xiàng)目風(fēng)險(xiǎn)調(diào)查表;接著采用層次分析法結(jié)合模糊綜合分析法對該類項(xiàng)目的進(jìn)行評估,從而確定風(fēng)險(xiǎn)的等級,以便后續(xù)進(jìn)行相應(yīng)的應(yīng)對措施和規(guī)避方法。最后,針對全球異地協(xié)同開發(fā)項(xiàng)目在時間和成本、質(zhì)量上的要求,結(jié)合風(fēng)險(xiǎn)清單排序,以及風(fēng)險(xiǎn)評價(jià)的等級,相應(yīng)的論述了風(fēng)險(xiǎn)應(yīng)對措施和規(guī)避方法。并結(jié)合公司BW12項(xiàng)目開發(fā)情況,進(jìn)行了相關(guān)研究成果的評定,確定了論文研究的有效性。
[Abstract]:With the continuous development of the global economic integration and the increasingly fierce market competition, the automobile window motor manufacturing industry has entered the era of micro profit, facing the severe cost and the challenge of the development cycle of the new platform. Many enterprises have chosen to control and continue to cooperate with the world to reduce the cost of development and shorten the development week. In order to improve the competitiveness of its own products, however, in the actual implementation process, because of regional cultural differences, the differences of experience accumulation and comparative advantage differences, there are many control risks to the cooperative development of the windowsmotor in different places. Therefore, a reasonable risk assessment and coping mode for the cooperative development of windowwinder is constructed. It is of great significance for transnational enterprises. The risk management of the cooperative development project of motor vehicle rolling window motor is very important in the management of automobile parts and components development project. He has many links to consider, including cost, quality, development cycle and so on, and on the important content of risk management, he also includes risk planning, risk identification, risk. Evaluation, risk response, risk monitoring and other steps, and is a closed loop system. On the basis of understanding the international same types of companies, and combining the characteristics of their cooperative development in different places, based on the situation of their own company, the general flow of risk management of automobile rolling window motor is specially formulated. After developing the risk characteristics of the project, the window motor is based on the characteristics of the Delphi method. This paper uses it to identify the risk of the project. In the BW12 project, which is developed by our company, because it is a customer background based on different regions, the quality requirements of different customers are required, and the same platform must be shared in the world. It can avoid many risks. Based on the experience and knowledge of many experts, we use the Delphi method to form the risk questionnaire of this kind of project, and then use the analytic hierarchy process (AHP) and fuzzy comprehensive analysis to evaluate the project so as to determine the risk level so as to follow up the corresponding countermeasures and evade methods. According to the requirements of the time and cost, the quality requirements, the ranking of the risk list and the grade of the risk assessment, the risk response measures and the evasion methods are discussed, and the relevant research results are evaluated and the validity of the research is determined in combination with the development of the company BW12 project.
