【摘要】：隨著經(jīng)濟(jì)全球化的快速發(fā)展,制造業(yè)在全球范圍內(nèi)進(jìn)行著大規(guī)模的轉(zhuǎn)移,裝配型制造業(yè)企業(yè)大量出現(xiàn),不同于一般的制造業(yè)生產(chǎn)模式,傳統(tǒng)的職能型組織結(jié)構(gòu)的管理運(yùn)作模式已然不能夠滿足于發(fā)展需求,需要采用項(xiàng)目管理的組織結(jié)構(gòu)形式和管理模式才能夠更好的適應(yīng)其發(fā)展和促進(jìn)其發(fā)展。但是,由于項(xiàng)目管理在裝配型制造業(yè)中的應(yīng)用時(shí)間較短,因而其在實(shí)際管理中也存在很多的問(wèn)題:像新產(chǎn)品引進(jìn)轉(zhuǎn)化為本土化產(chǎn)品的適應(yīng)性上就容易出現(xiàn)問(wèn)題,進(jìn)度安排不合理等,由此導(dǎo)致新產(chǎn)品引進(jìn)的進(jìn)度往往超出預(yù)期計(jì)劃,影響到產(chǎn)品的交付進(jìn)度,錯(cuò)失進(jìn)入市場(chǎng)的最佳時(shí)期,給裝配型制造業(yè)企業(yè)造成損失。對(duì)此,作者以針對(duì)于某裝配型制造企業(yè)的A型新產(chǎn)品引進(jìn)項(xiàng)目進(jìn)度管理情況進(jìn)行研究。在本篇論文中,作者先以SW型新產(chǎn)品引進(jìn)項(xiàng)目的情況分析了某公司項(xiàng)目管理中存在的問(wèn)題,然后作者在A型新產(chǎn)品引進(jìn)進(jìn)度計(jì)劃應(yīng)用項(xiàng)目進(jìn)度管理。在項(xiàng)目的應(yīng)用研究過(guò)程中,作者采用了一些項(xiàng)目管理的工具和方法,包括里程碑計(jì)劃、WBS工作分解結(jié)構(gòu)、計(jì)劃評(píng)審技術(shù)、單代號(hào)網(wǎng)絡(luò)圖、關(guān)鍵路徑等。通過(guò)這些工具和方法,作者對(duì)A型新產(chǎn)品引進(jìn)項(xiàng)目進(jìn)行工作分解及進(jìn)度參數(shù)分析,進(jìn)而對(duì)項(xiàng)目關(guān)鍵鏈進(jìn)行分析、識(shí)別和控制。最終A型新產(chǎn)品引進(jìn)項(xiàng)目達(dá)到了期望工期的要求。作者在A型新產(chǎn)品引進(jìn)項(xiàng)目進(jìn)度管理控制效果的研究基礎(chǔ)上,從企業(yè)組織結(jié)構(gòu)、人力資源利用、項(xiàng)目執(zhí)行中溝通與協(xié)調(diào)等方面提出了改善建議,為某公司建立穩(wěn)定、可靠、科學(xué)的項(xiàng)目管理機(jī)制和流程以及提高項(xiàng)目管理高效性提供了參考依據(jù)。
[Abstract]:With the rapid development of economic globalization, the manufacturing industry is moving on a large scale in the world, and assembly manufacturing enterprises appear in a large number, which is different from the general manufacturing production mode. The traditional management mode of functional organizational structure can not meet the needs of development. It needs to adopt the organizational structure and management mode of project management in order to better adapt to its development and promote its development. However, because of the short application time of project management in assembly manufacturing industry, there are many problems in practical management, such as the adaptability of new products to local products. The unreasonable schedule leads to the introduction of new products often exceeds the expected schedule, which affects the delivery schedule of the products, misses the best time to enter the market, and causes losses to the assembly manufacturing enterprises. In this paper, the author studies the schedule management of A-type new product introduction project in an assembly manufacturing enterprise. In this paper, the author first analyzes the problems existing in the project management of a company based on the introduction project of SW new products, and then applies the project schedule management to the A type new product introduction schedule plan. In the process of project application research, the author adopts some tools and methods of project management, including milestone plan WBS work breakdown structure, plan review technology, single code name network diagram, critical path and so on. Through these tools and methods, the author analyzes the work breakdown and schedule parameters of the A type new product import project, and then analyzes, identifies and controls the key chain of the project. Finally, the A-type new product introduced the project to meet the requirements of the expected duration. On the basis of the research on the effect of schedule management and control in the introduction of A new products, the author puts forward some suggestions for improvement from the aspects of enterprise organization structure, human resource utilization, communication and coordination in project execution, so as to establish a stable and reliable system for a certain company. Scientific project management mechanism and process, and improve the efficiency of project management to provide a reference basis.
