施工總承包方項(xiàng)目集PMC管理模式研究

【摘要】:我國(guó)建筑施工企業(yè)隨著國(guó)家走出去戰(zhàn)略,目前在海外實(shí)施項(xiàng)目越來(lái)越多。常規(guī)項(xiàng)目施工中采用的項(xiàng)目實(shí)施模式基本上是設(shè)計(jì)-施工-建造(DBB)或設(shè)計(jì)-建造(DB)等模式。隨著國(guó)際工程競(jìng)爭(zhēng)環(huán)境的加劇,單一的項(xiàng)目實(shí)施模式已經(jīng)不能適應(yīng)項(xiàng)目所屬國(guó)家市場(chǎng)環(huán)境的變化。項(xiàng)目管理承包(PMC)模式作為一種相對(duì)較為新穎的項(xiàng)目管理方法,逐漸受到大家的重視。在PMC方式下,業(yè)主和項(xiàng)目管理承包方可以共同協(xié)調(diào)項(xiàng)目管理,發(fā)揮彼此之間的優(yōu)勢(shì),為項(xiàng)目管理目標(biāo)的實(shí)現(xiàn)提供支持。本文主要從項(xiàng)目施工總承包方的角度出發(fā),在項(xiàng)目屬地化實(shí)施的環(huán)境下尋找PMC方協(xié)助施工總承包方共同管理項(xiàng)目。本文首先從項(xiàng)目管理的基本理論出發(fā),比較分析各種項(xiàng)目實(shí)施模式的不同點(diǎn),通過SWOT分析方法確認(rèn)PMC項(xiàng)目實(shí)施模式在學(xué)校群項(xiàng)目集管理中的適用性。為了建立學(xué)校群項(xiàng)目PMC管理模型,本文以Prince2和PMBOK的項(xiàng)目管理過程和項(xiàng)目管理組件為基礎(chǔ),分析各類組件在學(xué)校群項(xiàng)目中的特點(diǎn),最終確認(rèn)適合本項(xiàng)目的項(xiàng)目管理過程和項(xiàng)目管理組件,初步完成施工總承包方項(xiàng)目集PMC管理和實(shí)施模型。最后本文以項(xiàng)目實(shí)際應(yīng)用出發(fā),按照得出的模型結(jié)果結(jié)合項(xiàng)目實(shí)際實(shí)施情況說(shuō)明了在學(xué)校項(xiàng)目集管理中應(yīng)該注意的問題和對(duì)策。本文的創(chuàng)新點(diǎn)有:1)以施工總承包方的角度去使用PMC管理模式,并依照項(xiàng)目管理理論總結(jié)出施工總承包方項(xiàng)目集管理模型;2)在該組織模式之下,通過協(xié)調(diào)管理信息平臺(tái),構(gòu)建項(xiàng)目管理流程并成功應(yīng)用于項(xiàng)目管理,為該模式的實(shí)施奠定了良好的開端。
[Abstract]:With the national strategy of going out, more and more construction enterprises are implementing projects overseas. Design-construction-construction (DBB) or design-construction (DB) are the basic mode of project implementation in conventional project construction. With the aggravation of the international engineering competition environment, the single project implementation mode can not adapt to the change of the market environment of the country to which the project belongs. As a relatively new project management method, project management contracting (PMC) model has been paid more and more attention. In the PMC mode, the owner and the project management contractor can coordinate the project management, give play to the advantages of each other, and provide support for the realization of the project management objectives. From the point of view of the general contractor of the project, this paper looks for PMC to assist the general contractor to manage the project under the environment of localizing implementation of the project. This paper starts from the basic theory of project management, compares and analyzes the differences of various project implementation modes, and confirms the applicability of PMC project implementation mode in school group project set management by SWOT analysis method. In order to establish the PMC management model of school group project, based on the project management process and project management component of Prince2 and PMBOK, this paper analyzes the characteristics of all kinds of components in school group project. Finally, the project management process and project management components suitable for the project are confirmed, and the PMC management and implementation model of the construction general contractor project set is preliminarily completed. Finally, based on the practical application of the project, according to the results of the model and the actual implementation of the project, the paper explains the problems and countermeasures that should be paid attention to in the management of the school project set. The innovation of this paper is: 1) using PMC management model from the angle of construction general contractor, and summing up the project set management model of construction general contractor according to project management theory. The construction of project management process and its successful application in project management have laid a good start for the implementation of this model.
