【摘要】:在公共交通迅猛發(fā)展的今天,為了適應(yīng)公路基礎(chǔ)設(shè)施建設(shè)的快速發(fā)展,公路運(yùn)輸經(jīng)營集約化、售票網(wǎng)絡(luò)化、換乘便捷化、管理信息化的市場發(fā)展的必然趨勢,單一車站式售票經(jīng)營模式,已不能適應(yīng)公路客運(yùn)發(fā)展的要求。因此JX省交通運(yùn)輸廳和省公路運(yùn)輸管理局本著進(jìn)一步提高服務(wù)水平,促進(jìn)行業(yè)發(fā)展,提升公眾服務(wù)能力的宗旨,提出了JX客運(yùn)聯(lián)網(wǎng)售票系統(tǒng)建設(shè),并且JX省交通運(yùn)輸廳已將“JX客運(yùn)聯(lián)網(wǎng)售票系統(tǒng)”列入了JX省公路水路交通運(yùn)輸信息化“十二五”發(fā)展規(guī)劃,同時,JX省交通運(yùn)輸廳和JX省公路運(yùn)輸管理局也將“聯(lián)網(wǎng)售票系統(tǒng)”確定為2013年的重點(diǎn)信息化建設(shè)項目。項目為盡快的實(shí)現(xiàn)交通運(yùn)輸現(xiàn)代化、解決群眾出行難等民生問題至關(guān)重要。MH公司作為項目中標(biāo)單位,面臨巨大壓力,如何使項目按時、保質(zhì)交付使用,為JX客運(yùn)聯(lián)網(wǎng)售票系統(tǒng)研發(fā)項目尋找一套合理的進(jìn)度控制方法是這個項目成功失敗的關(guān)鍵因素。本文基于此背景創(chuàng)作而成,目的就依據(jù)項目管理進(jìn)度控制相關(guān)理論,結(jié)合在此項目研發(fā)過程中面臨的問題,如系統(tǒng)龐大、功能要求多、工作任務(wù)重、資源平衡難和研發(fā)時間緊迫等現(xiàn)實(shí)條件的約束,從而對系統(tǒng)研發(fā)項目的進(jìn)度控制管理進(jìn)行系統(tǒng)研究。本論文通過對JX客運(yùn)聯(lián)網(wǎng)售票系統(tǒng)研發(fā)項目,在項目工作分解、責(zé)任分配、任務(wù)排序、工作時間估算等方面進(jìn)行編制,然后通過對項目進(jìn)度控制計劃逾期原因進(jìn)行跟蹤,發(fā)現(xiàn)問題后對導(dǎo)致項目進(jìn)度逾期在資源工期估算偏差、工期進(jìn)度拖延、進(jìn)度控制存在不足等方面進(jìn)行剖析,找出項目進(jìn)度控制過程中存在的問題。然后運(yùn)用PERT和CCPM相結(jié)合的項目進(jìn)度控制方法對項目進(jìn)度計劃在項目工期估算、項目網(wǎng)絡(luò)圖、關(guān)鍵路線等方面進(jìn)行改進(jìn),在確定項目關(guān)鍵鏈后對項目進(jìn)度計劃實(shí)施,在實(shí)施過程中,對項目進(jìn)度控制在不同階段的進(jìn)度控制、動態(tài)監(jiān)測項目進(jìn)度、進(jìn)度控制、進(jìn)度計劃變更等方面進(jìn)行跟蹤和優(yōu)化,從而保障項目能夠按時完成。本文對JX客運(yùn)聯(lián)網(wǎng)售票系統(tǒng)研發(fā)項目原有進(jìn)度控制計劃運(yùn)用基于PERT和CCPM相結(jié)合的進(jìn)度控制方法進(jìn)行優(yōu)化有效縮短項目工期,保證項目順利完成,利用此方法能提高項目滿足進(jìn)度與預(yù)算約束的能力。希望本文的研究能對MH公司系統(tǒng)研發(fā)項目的管理帶來一些有利的影響和益處,并具有一定的借鑒意義,為企業(yè)縮短研發(fā)周期,節(jié)省研發(fā)費(fèi)用。
[Abstract]:With the rapid development of public transportation today, in order to adapt to the rapid development of highway infrastructure construction, the inevitable trend of the market development of highway transportation, such as intensive operation of highway transportation, networking of ticket sales, convenient transfer and information management, Single station ticketing mode can not meet the requirements of highway passenger transport development. Therefore, the JX Provincial Traffic and Transportation Department and the Provincial Highway Transport Administration put forward the construction of JX passenger transport network ticketing system in line with the purpose of further improving the service level, promoting the development of the industry, and enhancing the public service capacity. And the JX Provincial Transportation Department has included "JX passenger Transport Network ticketing system" in the "12th Five-Year Plan" of highway and waterway transportation information in JX province. At the same time, JX Provincial Transportation Department and JX Provincial Highway Transportation Administration also identified "online ticketing system" as the key information construction project in 2013. In order to realize the modernization of traffic and transportation as soon as possible, it is very important for the project to solve people's livelihood problems such as mass travel difficulties. As the winning bidder of the project, MH Company is faced with tremendous pressure. How to make the project on time, and how to ensure the quality of the project, Finding a set of reasonable schedule control method for JX passenger transport network ticketing system is the key factor for the success and failure of this project. Based on this background, the purpose of this paper is to combine the problems in the R & D process of the project based on the theory of project management schedule control, such as large system, many functional requirements and heavy work tasks. It is difficult to balance the resources and the time of R & D is urgent, so the progress control management of the R & D project is studied systematically. Through the research and development project of JX passenger transport network ticketing system, this paper compiles the project work breakdown, responsibility distribution, task ranking, working time estimation and so on, and then tracks the reasons for the overdue schedule of the project progress control plan. After finding the problem, the paper analyzes the deviation of resource duration estimation, the delay of project schedule and the deficiency of schedule control, and finds out the problems existing in the process of project schedule control. Then, the project schedule control method combined with PERT and CCPM is used to improve the project schedule in the aspects of project duration estimation, project network diagram, key route and so on. After determining the key chain of the project, the project schedule is implemented. In the process of implementation, the project progress control in different stages of progress control, dynamic monitoring of project progress, progress control, schedule changes and other aspects of tracking and optimization, so as to ensure that the project can be completed on time. In this paper, the original schedule control plan of JX passenger transport network ticketing system is optimized and effectively shortened by using the schedule control method based on the combination of PERT and CCPM to ensure the successful completion of the project. This method can improve the ability of the project to meet the schedule and budget constraints. It is hoped that the research in this paper will bring some beneficial effects and benefits to the management of the system R & D project of MH Company, and have certain reference significance, which can shorten the research and development cycle and save the R & D expenses for the enterprise.
