【摘要】：隨著全球化市場(chǎng)競(jìng)爭(zhēng)的愈加激烈,未來(lái)能夠存活下來(lái)的企業(yè),都將是以更低的成本、更高的效率、更優(yōu)的質(zhì)量、更快的反應(yīng)來(lái)服務(wù)于客戶的企業(yè)。企業(yè)技術(shù)改造是全面提高企業(yè)素質(zhì)和經(jīng)濟(jì)效益的必由之路,是工業(yè)生產(chǎn)擺脫困境,持續(xù)發(fā)展的根本。FH公司是一家典型的中國(guó)式民營(yíng)企業(yè),公司為了實(shí)現(xiàn)轉(zhuǎn)型升級(jí)的戰(zhàn)略目標(biāo),適應(yīng)快速變化的市場(chǎng)環(huán)境,諸如工藝創(chuàng)新、技術(shù)改造等大量的技改項(xiàng)目急于上馬,并且隨著企業(yè)的發(fā)展壯大,這些技改項(xiàng)目立項(xiàng)更加頻繁,逐漸變成了日常工作。但目前,公司根本尚未建立起與之適應(yīng)的公司組織和管理流程,技改項(xiàng)目的實(shí)施大都無(wú)法達(dá)到預(yù)期目標(biāo)。因此如何根據(jù)技改項(xiàng)目的特征,建立有效的FH公司組織結(jié)構(gòu)和管理流程,保證技改項(xiàng)目的高效實(shí)施是FH公司急需解決的問(wèn)題。論文結(jié)合項(xiàng)目化管理和組織設(shè)計(jì)與流程優(yōu)化等相關(guān)理論知識(shí),以FH公司的技改項(xiàng)目管理為研究對(duì)象。首先對(duì)FH公司現(xiàn)有技改工作中出現(xiàn)的組織僵化、流程繁雜等問(wèn)題以及原因進(jìn)行了深入分析,然后將公司技改工作視作為項(xiàng)目,根據(jù)項(xiàng)目組織結(jié)構(gòu)理論提出適合FH公司技改工作項(xiàng)目化管理的組織結(jié)構(gòu)。根據(jù)此組織結(jié)構(gòu),重新設(shè)計(jì)了相關(guān)的業(yè)務(wù)管理流程、考核制度和支撐體系。最后以FH公司自動(dòng)化精益示范線技改工作項(xiàng)目化實(shí)施為例,對(duì)提出的組織結(jié)構(gòu)和流程優(yōu)化進(jìn)行了驗(yàn)證,并分析了實(shí)施中的障礙,提出持續(xù)改進(jìn)的方向。文章研究對(duì)FH公司推廣實(shí)施技改工作項(xiàng)目化管理經(jīng)驗(yàn)具有一定的參考價(jià)值,同時(shí),為傳統(tǒng)管理模式下的大型民營(yíng)制造企業(yè)解決技改管理問(wèn)題提供了有益的思路。
[Abstract]:With the increasingly fierce competition in the global market, the enterprises that can survive in the future will serve their customers with lower cost, higher efficiency, better quality and faster response.The technological transformation of the enterprise is the only way to improve the quality and economic benefit of the enterprise in an all-round way. It is the foundation of the sustained development of the industrial production to get rid of the predicament. FH Company is a typical Chinese private enterprise. In order to realize the strategic goal of transformation and upgrading,To adapt to the rapidly changing market environment, a large number of technical innovation projects, such as technological innovation and technological transformation, are eager to get started, and with the development and expansion of enterprises, these technical innovation projects are established more frequently and gradually become routine work.But at present, the company has not set up the organization and management process to adapt to it, and the implementation of technical innovation projects can not achieve the expected goal.Therefore, how to establish an effective organizational structure and management process of FH Company according to the characteristics of the technical innovation project and ensure the efficient implementation of the technical reform project is an urgent problem for FH Company to solve.Based on the theory of project management, organization design and process optimization, the project management of FH Company is taken as the research object.Firstly, the problems and reasons of organizational rigidity, complicated process and so on in FH company's current technical innovation work are analyzed deeply, and then the technical innovation work of FH company is regarded as a project.According to the theory of project organization structure, this paper puts forward an organization structure suitable for the project management of technical innovation work in FH Company.According to the organization structure, the related business management process, appraisal system and supporting system are redesigned.Finally, taking the implementation of the technical transformation of FH company's automation Lean demonstration line as an example, the paper verifies the proposed organizational structure and process optimization, analyzes the obstacles in the implementation, and puts forward the direction of continuous improvement.This paper has some reference value for FH company to popularize and implement the project management experience of technical innovation, at the same time, it provides a useful way for large private manufacturing enterprises under the traditional management mode to solve the problem of technical innovation management.
