A公司運(yùn)輸制冷機(jī)組新產(chǎn)品研發(fā)進(jìn)度管理優(yōu)化

【摘要】:近年來(lái),冷鏈行業(yè)迅速發(fā)展,運(yùn)輸制冷機(jī)組作為冷藏車的重要組成部分,市場(chǎng)需求日益增長(zhǎng)。由于產(chǎn)品需求種類多、更新速度快,運(yùn)輸制冷機(jī)組市場(chǎng)的競(jìng)爭(zhēng)非常激烈,而競(jìng)爭(zhēng)焦點(diǎn)之一就是企業(yè)推出新產(chǎn)品的效率。然而,運(yùn)輸制冷機(jī)組的新產(chǎn)品研發(fā)項(xiàng)目都很復(fù)雜,項(xiàng)目進(jìn)度難以管控,很多企業(yè)的產(chǎn)品市場(chǎng)規(guī)劃和利潤(rùn)都因此受到嚴(yán)重影響。所以,如何更好地管控項(xiàng)目流程,縮短項(xiàng)目周期,從而滿足市場(chǎng)的快速需求,成為許多運(yùn)輸制冷機(jī)組公司面對(duì)的項(xiàng)目管理難題。本文以生產(chǎn)運(yùn)輸制冷機(jī)組的A公司新項(xiàng)目研發(fā)流程為研究對(duì)象,針對(duì)項(xiàng)目延期造成A公司新產(chǎn)品不能快速推廣到市場(chǎng)而影響銷售的問(wèn)題,從A公司實(shí)際項(xiàng)目中發(fā)生的資源分配不合理、市場(chǎng)需求與項(xiàng)目市場(chǎng)需求文檔定義不符、產(chǎn)品設(shè)計(jì)不良、臨時(shí)更換供應(yīng)商等四方面進(jìn)行原因分析,并基于A公司研發(fā)管理模式,提出調(diào)整項(xiàng)目資源分配、科學(xué)定義市場(chǎng)需求文檔、優(yōu)化研發(fā)工具平臺(tái)、加強(qiáng)供應(yīng)商管控等改善措施。同時(shí)結(jié)合運(yùn)用項(xiàng)目進(jìn)度控制理論、WBS工具和關(guān)鍵路徑法,更好地改進(jìn)進(jìn)度管理在實(shí)際項(xiàng)目中的運(yùn)用,從而達(dá)到降低項(xiàng)目研發(fā)周期延期風(fēng)險(xiǎn),保證項(xiàng)目按時(shí)完成的目的。
[Abstract]:In recent years, the rapid development of cold chain industry, transport refrigeration unit as an important part of refrigerated trucks, the growing market demand. As demand for variety, update speed, transport refrigeration unit market is very competitive, and the competition is the focus of the enterprise efficiency push out new products. However, the R & D project transport refrigeration unit the new products are very complex, difficult to control the project schedule, product planning and market profit of many enterprises are so badly affected. Therefore, how to better manage the project process, shorten the project cycle, to meet the rapid market demand, become a problem in many transport refrigeration units project management companies face the production and transport refrigeration. The unit of A company new project development process as the research object, according to the project delay caused A's new products can quickly extended to the market sales and the impact of the problem The allocation of resources, from the A company in the actual project is not reasonable, market demand and market demand does not match the project definition document, product design in four aspects of the temporary replacement of suppliers, such as analysis of the causes, and based on the development of the management mode of A company, put forward the adjustment project resource allocation, the scientific definition of the market requirements document, optimization platform development tools strengthen supplier management, improve measures. At the same time combined with the project schedule control theory, WBS tools and critical path method, improve the use of schedule management in the actual project, so as to reduce the project development cycle extension risk, ensure timely completion of the project.
