L公司原紙供應(yīng)商本土化策略研究

【摘要】:伴隨經(jīng)濟全球化步伐的加快和國際市場競爭的加劇,中國已逐漸成為世界制造中心。各跨國公司紛紛在中國設(shè)立工廠,以獲得更多的市場空間和利潤,提高企業(yè)競爭力。而在制造行業(yè)中,采購成本占據(jù)了企業(yè)總成本的很大比例,一些跨國公司更是有70%的成本用于材料采購,這使得控制采購成本顯得十分重要。為此供應(yīng)商本土化成為了在華跨國公司采購管理中的一個核心工作。本文從供應(yīng)商本土化管理的相關(guān)理論和內(nèi)容入手,在國內(nèi)外相關(guān)研究的基礎(chǔ)上,對供應(yīng)商管理理論進行了全面的敘述。本論文以L公司為案例研究,指出L公司原紙供應(yīng)商引發(fā)的危機:成本高,庫存高占用大量資金;交期太長延誤生產(chǎn),競爭優(yōu)勢消失。L公司原紙供應(yīng)90%依賴歐美日本進口,造成采購,物流,庫存成本居高不下,需要進行原材料本土化。L公司在原材料本土化進程中最突出的是供應(yīng)商企業(yè)能力不足問題。本文簡述了L公司原紙供應(yīng)商本土化現(xiàn)狀,并對L公司原紙供應(yīng)商本土化的動因分析,探究L公司尋找合格原紙本土供應(yīng)商的困境,對L公司面臨原紙供應(yīng)商本土化的風險分析和L公司原紙本土供應(yīng)商的能力分析之后,又進一步提出了供應(yīng)商本土化選擇的改進建議,并提出L公司必須和本土供應(yīng)商建立戰(zhàn)略合作伙伴關(guān)系。針對L公司原紙供應(yīng)商本土化的問題與分析,提出L公司原紙供應(yīng)商本土化選擇與管理策略:完善本土化供應(yīng)商選擇流程,建立科學的供應(yīng)商評估體系;L公司防范原紙供應(yīng)商本土化風險的策略:建立本土供應(yīng)商數(shù)據(jù)庫,與本土供應(yīng)商建立戰(zhàn)略合作伙伴關(guān)系;L公司提升原紙本土供應(yīng)商能力的策略:通過合作開發(fā)和資金扶持,提升本土供應(yīng)商的研發(fā)能力,通過實地考察和定期審核和培訓,提升供應(yīng)商過程能力,質(zhì)量管理能力和學習能力的策略,通過搭建平臺,介紹客戶,提升供應(yīng)商的市場拓展能力。該論文的研究成果將為相似類型企業(yè)提供參考。
[Abstract]:With the acceleration of economic globalization and the intensification of international market competition, China has gradually become the world manufacturing center. Multinational companies have set up factories in China in order to gain more market space and profit and improve their competitiveness. In the manufacturing industry, the procurement cost accounts for a large proportion of the total cost of the enterprise, and some multinational companies have 70% of the cost for materials procurement, which makes it very important to control the procurement cost. For this reason, the localization of suppliers has become a core work in the procurement management of multinational corporations in China. This paper starts with the relevant theory and content of supplier localization management, and gives a comprehensive description of supplier management theory on the basis of relevant research both at home and abroad. This paper takes L Company as a case study, and points out the crisis caused by L Company's raw paper supplier: high cost and high inventory take up a lot of funds; The delivery period was too long to delay production and the competitive advantage disappeared. 90% of the raw paper supply of L Company depended on imports from Europe, the United States and Japan, resulting in high procurement, logistics and inventory costs. In the process of localization of raw materials, the most prominent problem of L company is the insufficient capacity of suppliers. This paper briefly describes the status quo of the localization of raw paper suppliers in L Company, and analyzes the motivation of the localization of raw paper suppliers in L Company, and probes into the dilemma of finding qualified local suppliers of raw paper in L Company. After the risk analysis of L Company facing the localization of raw paper suppliers and the capability analysis of local suppliers of raw paper in L Company, some suggestions for improving the choice of supplier localization are put forward. It also points out that L company must establish strategic partnership with local suppliers. In view of the problems and analysis of the localization of raw paper suppliers in L company, this paper puts forward the localization selection and management strategy of paper suppliers in L company: perfecting the process of local supplier selection and establishing a scientific supplier evaluation system; Strategies of L Company to prevent the localization risk of raw paper suppliers: establish local supplier database and establish strategic partnership with local suppliers; L Company's strategy to enhance the capacity of local suppliers: through co-development and financial support, enhance the research and development capabilities of local suppliers, through field visits and regular audit and training, to enhance the supplier process capabilities, Quality management ability and learning ability strategy, by building a platform to introduce customers, improve supplier's market expansion ability. The research results of this paper will provide reference for similar types of enterprises.
