【摘要】:“大數(shù)據(jù)”來(lái)臨,手機(jī)通信由2G到3G,迎接即將來(lái)臨4G通信。寬帶由1M推廣到4M,目前10M網(wǎng)速也觸手可及,未來(lái)更快的速度隨時(shí)成倍增長(zhǎng)。高速傳輸帶動(dòng)大數(shù)據(jù)傳遞著通信行業(yè)時(shí)間上的緊迫。跟不上行業(yè)的腳步或者沒(méi)有技術(shù)創(chuàng)新,很容易被市場(chǎng)淘汰而過(guò)早進(jìn)入企業(yè)衰退期。市場(chǎng)上殘酷競(jìng)爭(zhēng),企業(yè)不得不在快速更新的環(huán)境下考慮生存與發(fā)展的問(wèn)題。企業(yè)可以根據(jù)內(nèi)外環(huán)境的變化和自身資源優(yōu)勢(shì)制定適合自己的新戰(zhàn)略,抓住市場(chǎng)變動(dòng)的機(jī)遇促進(jìn)企業(yè)的發(fā)展。 BY公司是一家國(guó)有企業(yè)控股子公司,專業(yè)致力于視頻通信產(chǎn)品的高科技企業(yè)。近年來(lái)對(duì)應(yīng)的市場(chǎng)和環(huán)境變化異常劇烈。公司遇到傳統(tǒng)業(yè)務(wù)增長(zhǎng)趨緩,新老技術(shù)交替,,網(wǎng)絡(luò)融合速度加快等問(wèn)題,通信設(shè)備行業(yè)提早進(jìn)入轉(zhuǎn)型時(shí)期。 本論文在戰(zhàn)略管理理論和相關(guān)文獻(xiàn)研究的基礎(chǔ)上,介紹當(dāng)前視頻通信行業(yè)背景。描述BY公司發(fā)展現(xiàn)狀,面臨的問(wèn)題。運(yùn)用PEST分析法對(duì)外部進(jìn)行宏觀分析公司現(xiàn)狀,同時(shí)用五力模型分析行業(yè)環(huán)境。價(jià)值鏈分析模型分析內(nèi)部組織結(jié)構(gòu)、市場(chǎng)營(yíng)銷、公司財(cái)務(wù)、研發(fā)能力、品牌資源等等幾個(gè)方面,全面了解公司內(nèi)部資源、能力條件。通過(guò)SWOT矩陣,排列公司內(nèi)外狀況總結(jié)可選擇戰(zhàn)略轉(zhuǎn)型方案。在可選擇戰(zhàn)略轉(zhuǎn)型方案中提出BY公司戰(zhàn)略轉(zhuǎn)型目標(biāo),選擇戰(zhàn)略轉(zhuǎn)型方案,并且提出如何實(shí)施方案。為了實(shí)施過(guò)程健康發(fā)展,最后制定實(shí)施的保障措施。 大量公司戰(zhàn)略轉(zhuǎn)型案例表明,一些公司遇到危機(jī)倒閉,還有一些公司在經(jīng)歷危機(jī)后又重新走向成功之路。他們的區(qū)別在于戰(zhàn)略轉(zhuǎn)型能力,公司戰(zhàn)略轉(zhuǎn)型能力是公司所有核心能力中最重要的核心。筆者所屬BY公司進(jìn)入戰(zhàn)略轉(zhuǎn)型時(shí)期,研究本公司戰(zhàn)略轉(zhuǎn)型,希望對(duì)其他公司在遇到類似問(wèn)題做出參考。
[Abstract]:Big data comes, mobile phone communication from 2 G to 3 G, to meet the upcoming 4G communication. Broadband has been extended from 1m to 4M, and the current 10m network speed is within reach, and the faster speed in the future will multiply at any time. High-speed transmission drives big data to convey the urgency of time in the communications industry. Unable to keep up with the pace of the industry or without technological innovation, it is easy to be eliminated by the market and enter the recession period prematurely. In the cruel competition in the market, enterprises have to consider the problem of survival and development in the environment of rapid renewal. Enterprises can make new strategies suitable for themselves according to the changes of internal and external environment and their own resource advantages, and seize the opportunity of market changes to promote the development of enterprises. BY is a state-owned enterprise holding subsidiary, specializing in video communications products of high-tech enterprises. The corresponding market and environment have changed dramatically in recent years. The company encountered the problems of slow growth of traditional business, the alternation of new and old technologies, the acceleration of network convergence and so on, and the communication equipment industry entered the transition period early. This paper introduces the background of video communication industry on the basis of strategic management theory and related literature research. This paper describes the development status and problems faced by BY Company. The PEST analysis method is used to analyze the present situation of the company macroscopically, and the five-force model is used to analyze the industry environment. The value chain analysis model analyzes the internal organizational structure, marketing, corporate finance, R & D ability, brand resources and so on, and comprehensively understands the internal resources and capability conditions of the company. Through the SWOT matrix, arrange the company internal and external situation summary can choose the strategic transformation plan. In the optional strategic transformation scheme, the strategic transformation goal of BY company is put forward, the strategic transformation scheme is selected, and how to implement the scheme is put forward. In order to implement the healthy development of the process, finally formulate the implementation of safeguard measures. A large number of cases of corporate strategic transformation show that some companies are in crisis and others are back on the road to success after the crisis. Their difference lies in the strategic transformation ability, the corporate strategic transformation ability is the most important core of all the core competencies of the company. The BY company belongs to the author enters the period of strategic transformation, studies the strategic transformation of the company, and hopes to make reference for other companies to encounter similar problems.
