大規(guī)模定制環(huán)境下服裝企業(yè)分散采購(gòu)策略及績(jī)效評(píng)價(jià)研究

【摘要】:隨著經(jīng)濟(jì)和社會(huì)的飛速發(fā)展,和其他產(chǎn)品一樣,服裝的市場(chǎng)環(huán)境發(fā)生了深刻的變化,客戶需求的多樣化和個(gè)性化逐步顯現(xiàn)出來(lái),并得到服裝企業(yè)越來(lái)越多的重視,動(dòng)態(tài)多變的市場(chǎng)迫使更多的服裝制造企業(yè)選擇了大規(guī)模定制。 在大規(guī)模定制模式下,服裝產(chǎn)品市場(chǎng)生命周期縮短,交貨期和成本成為主要的競(jìng)爭(zhēng)因素。服裝大規(guī)模定制不僅是未來(lái)服裝制造企業(yè)的發(fā)展方向,也可以成為許多服裝制造企業(yè)實(shí)實(shí)在在的利潤(rùn)來(lái)源。采購(gòu)是服裝企業(yè)制造產(chǎn)品的源頭和重要流程,是供應(yīng)鏈上各個(gè)企業(yè)之間,原材料與產(chǎn)成品之間的紐帶,以用來(lái)解決生產(chǎn)需求與物料供應(yīng)的矛盾。同時(shí),也是利潤(rùn)增值的來(lái)源。在大批量生產(chǎn)方式下,企業(yè)通過(guò)集中采購(gòu)形成規(guī)模效益,從而起到降低成本的效果。然而,在這種大規(guī)模定制模式下,企業(yè)仍然采用原有的集中采購(gòu)模式雖能夠降低采購(gòu)物品的單位價(jià)格,但不能同時(shí)起到有效降低企業(yè)的成本、縮短交貨期,提高質(zhì)量的作用。 針對(duì)大規(guī)模定制環(huán)境下服裝企業(yè)集中采購(gòu)策略存在的弊端,本文以大中型服裝企業(yè)為研究對(duì)象,以降低企業(yè)成本、縮短交貨期,提高企業(yè)核心競(jìng)爭(zhēng)力為目的,引用ABC分類法思想,設(shè)計(jì)了一套針對(duì)大規(guī)模定制環(huán)境下服裝企業(yè)面、輔料分散采購(gòu)流程,并對(duì)分散采購(gòu)策略的應(yīng)用效果,設(shè)計(jì)采購(gòu)績(jī)效考核評(píng)價(jià)體系進(jìn)行績(jī)效評(píng)價(jià),從而有效地達(dá)到分散采購(gòu)的目的。 論文首先介紹了服裝大規(guī)模定制與采購(gòu)管理的相關(guān)理論;其次,闡述了大規(guī)模定制環(huán)境下服裝企業(yè)的特點(diǎn)以及該生產(chǎn)環(huán)境下傳統(tǒng)采購(gòu)流程和成本控制流程存在的問(wèn)題,分析了大規(guī)模定制環(huán)境下影響服裝企業(yè)核心競(jìng)爭(zhēng)力的有關(guān)因素,在此基礎(chǔ)上,針對(duì)傳統(tǒng)采購(gòu)模式下存在的問(wèn)題提出具體的優(yōu)化目標(biāo),并采用ABC分類法思想,根據(jù)面、輔料通用性強(qiáng)度以及金額對(duì)面、輔料進(jìn)行分類,并根據(jù)分類結(jié)果采用不同采購(gòu)模式的采購(gòu)策略,同時(shí),設(shè)計(jì)了一套合理的分散采購(gòu)流程;最后,基于層次分析法和TOPSIS評(píng)價(jià)方法,,建立采購(gòu)績(jī)效考核模型,計(jì)算出考核指標(biāo)體系權(quán)重,對(duì)采購(gòu)策略的應(yīng)用效果進(jìn)行考核和評(píng)價(jià),并以某企業(yè)采購(gòu)策略績(jī)效考核為例闡述模型的應(yīng)用過(guò)程。
[Abstract]:With the rapid development of economy and society, like other products, the market environment of clothing has undergone profound changes, and the diversification and individuation of customer needs gradually appear, and more attention has been paid to clothing enterprises. Dynamic and changeable market forces more garment manufacturers to choose mass customization. Under the mode of mass customization, the market life cycle of garment products is shortened, delivery time and cost become the main competitive factors. Garment mass customization is not only the development direction of garment manufacturing enterprises in the future, but also a real profit source for many garment manufacturing enterprises. Procurement is the source and important process of garment manufacturing products, and the link between all enterprises in the supply chain, between raw materials and finished products, in order to solve the contradiction between production demand and material supply. At the same time, it is also a source of profit appreciation. In mass production, enterprises form economies of scale through centralized procurement, thus reducing costs. However, in this mode of mass customization, although the original centralized purchasing mode can reduce the unit price of the purchased goods, it can not effectively reduce the cost, shorten the delivery time and improve the quality of the enterprise at the same time. In order to reduce the cost, shorten the delivery time and improve the core competitiveness of garment enterprises, this paper aims at reducing the cost of enterprises, shortening delivery time and improving the core competitiveness of enterprises, aiming at the shortcomings of the centralized purchasing strategy of garment enterprises under the environment of mass customization, taking the large and medium-sized garment enterprises as the research object. Based on the idea of ABC classification, this paper designs a set of decentralized procurement process for garment enterprises in mass customization environment, and designs a performance evaluation system for the application of decentralized purchasing strategy and the design of procurement performance evaluation system. In order to effectively achieve the purpose of decentralized procurement. Firstly, the paper introduces the theory of mass customization and purchasing management. Secondly, the characteristics of garment enterprises in mass customization environment and the problems existing in the traditional purchasing process and cost control process in this production environment are expounded. The factors affecting the core competitiveness of garment enterprises under mass customization environment are analyzed. On this basis, aiming at the problems existing in the traditional purchasing mode, this paper puts forward specific optimization objectives, and adopts the idea of ABC classification, according to the surface, the general strength of the auxiliary materials and the amount of money opposite, the auxiliary materials are classified. According to the classification results, the procurement strategies of different procurement models are adopted, and a set of reasonable decentralized procurement process is designed. Finally, based on Analytic hierarchy process (AHP) and TOPSIS evaluation method, the purchasing performance evaluation model is established, and the weight of the evaluation index system is calculated, and the application effect of the procurement strategy is evaluated and evaluated. The application process of the model is illustrated with the example of performance appraisal of purchasing strategy of a certain enterprise.
