惠騰公司供應(yīng)商選擇與評價體系改進(jìn)研究

【摘要】:雖然金融經(jīng)濟(jì)危機(jī)使全球經(jīng)濟(jì)發(fā)展速度放緩,但也使人們意識到作為制造業(yè)的實(shí)業(yè)經(jīng)濟(jì)才是真正創(chuàng)造財富的源泉。全球正面臨著以能源生態(tài)化、制造數(shù)字化為核心,以互聯(lián)網(wǎng)和新材料、新能源相結(jié)合為特征的第三次工業(yè)革命。風(fēng)電行業(yè)是我國“十二五”重點(diǎn)發(fā)展的戰(zhàn)略性新興行業(yè),在國家各項支持政策下,呈現(xiàn)出良好的發(fā)展態(tài)勢,以華銳、東方汽輪為代表的中國風(fēng)電設(shè)備制造商開始逆勢上揚(yáng)、挺立潮頭,在國際國內(nèi)市場占據(jù)重要份額,風(fēng)機(jī)葉片作為風(fēng)電設(shè)備的核心部件,風(fēng)機(jī)葉片企業(yè)也隨著風(fēng)電行業(yè)的繁榮而不斷壯大,惠騰公司就是華銳、東方汽輪等處于第一梯隊的風(fēng)電投資企業(yè)的葉片供應(yīng)商。但隨著風(fēng)機(jī)葉片市場規(guī)模的擴(kuò)大,成本和價格的下降、利潤的減少、市場競爭的白熱化,使得成本控制成為風(fēng)機(jī)葉片制造企業(yè)競爭的重點(diǎn),合理供應(yīng)商的選擇成為當(dāng)前企業(yè)競爭戰(zhàn)略的重點(diǎn),競爭的焦點(diǎn)由企業(yè)與企業(yè)之間的競爭轉(zhuǎn)移為供應(yīng)鏈與供應(yīng)鏈之間的競爭。 根據(jù)筆者對各風(fēng)機(jī)葉片制造企業(yè)的調(diào)研,當(dāng)前,許多企業(yè)仍采用傳統(tǒng)的采購模式,針對供應(yīng)商的評價與選擇,企業(yè)還沒有一個科學(xué)的有效的管理體系。從而致使企業(yè)的經(jīng)營時常受到外部供應(yīng)商在財務(wù)、時間、數(shù)量以及供貨質(zhì)量等方面的干擾,對自己的生產(chǎn)節(jié)奏和產(chǎn)品質(zhì)量無法按照市場的需求進(jìn)行科學(xué)合理的控制,所處狀態(tài)非常被動。只有對公司供應(yīng)商進(jìn)行合理評價,然后按照公司的管理目標(biāo)對供應(yīng)商進(jìn)行選擇,開展協(xié)作與合作關(guān)系發(fā)展才能改變公司現(xiàn)處的被動環(huán)境。 本文正是基于這些背景選擇惠騰公司作為風(fēng)機(jī)葉片制造企業(yè)的代表,對其供應(yīng)商選擇與評價體系進(jìn)行研究。文章根據(jù)對以往文獻(xiàn)的研究,對惠騰公司的物資采購與供應(yīng)商管理狀況,從產(chǎn)品市場、供應(yīng)商選擇指標(biāo)、采購流程以及成本構(gòu)成等方面進(jìn)行了分析,并對企業(yè)目前選擇供應(yīng)商所存在的問題進(jìn)行了歸納和總結(jié),重新建立起了供應(yīng)商的評價體系,對選擇供應(yīng)商的權(quán)重和度量指標(biāo)進(jìn)行了全面的探討。最后,對選定的考核指標(biāo)用層次分析法進(jìn)行構(gòu)建,利用目標(biāo)成本法和作業(yè)成本法進(jìn)行成本評價,并根據(jù)評分進(jìn)行相應(yīng)的評價選擇,提出科學(xué)合理的采購策略建議,并對公司與供應(yīng)商合作在發(fā)展和終止策略上進(jìn)行了分析和建議,以改善惠騰公司的供應(yīng)商選擇評價體系,并為風(fēng)機(jī)葉片制造企業(yè)提供參考。
[Abstract]:Although the financial and economic crisis has slowed the global economy, it has also made people realize that the industrial economy as a manufacturing industry is the real source of wealth creation. The world is facing the third industrial revolution, which is characterized by the ecologicalization of energy, the digitalization of manufacturing, and the combination of Internet, new materials and new energy. The wind power industry is a strategic emerging industry with the focus of the 12th Five-Year Plan in China. Under various state support policies, the wind power industry has shown a good development trend. Chinese wind power equipment manufacturers, represented by Sinovel and Dongfang steam turbines, have begun to rise against the trend. Stand tall and tide head, occupy an important share in the international and domestic market. Fan blade is the core component of wind power equipment. Fan blade enterprises are also growing with the prosperity of wind power industry. Huiteng Company is Sinovel. Dongfang steam turbine and other in the first echelon of wind power investment enterprises blade suppliers. However, with the expansion of the market scale of fan blade, the decrease of cost and price, the decrease of profit and the intensification of market competition, cost control has become the focus of competition in fan blade manufacturing enterprises. The selection of reasonable suppliers has become the focus of the current competition strategy of enterprises. The focus of competition has shifted from competition between enterprises to competition between supply chains and supply chains. According to the author's investigation on the fan blade manufacturing enterprises, at present, many enterprises still adopt the traditional purchasing mode, and there is not a scientific and effective management system for the evaluation and selection of suppliers. As a result, the operation of the enterprise is often disturbed by external suppliers in the aspects of finance, time, quantity and quality of supply, and their production rhythm and product quality cannot be controlled scientifically and reasonably according to the market demand. In a very passive state. Only by evaluating the suppliers reasonably, choosing the suppliers according to the management objectives of the company, and developing the cooperation and cooperation relationship, can the passive environment of the company be changed. Based on these background, this paper chooses Huiteng Company as the representative of fan blade manufacturing enterprise to study its supplier selection and evaluation system. Based on the research of the previous literature, this paper analyzes the material purchase and supplier management of Huiteng Company from the aspects of product market, supplier selection index, purchasing process and cost composition, etc. The problems existing in the selection of suppliers are summarized and summarized, the evaluation system of suppliers is re-established, and the weights and metrics of selecting suppliers are discussed comprehensively. Finally, the selected assessment index is constructed by AHP, the cost is evaluated by objective cost method and activity-based costing method, and the corresponding evaluation and selection are made according to the score, and the scientific and reasonable purchasing strategy suggestions are put forward. In order to improve the supplier selection evaluation system of Huiteng Company and provide reference for the fan blade manufacturing enterprise, the paper analyzes and proposes the development and termination strategy of the cooperation with the supplier.
