【摘要】：集成電路產(chǎn)業(yè)作為信息社會(huì)的基礎(chǔ)產(chǎn)業(yè),其科技水平和產(chǎn)業(yè)規(guī)模已經(jīng)成為衡量一個(gè)國(guó)家綜合實(shí)力的重要標(biāo)志。近幾年來(lái),中國(guó)集成電路產(chǎn)業(yè)取得了飛速發(fā)展,集成電路產(chǎn)業(yè)帶動(dòng)下的計(jì)算機(jī)、通信、消費(fèi)類電子等新興產(chǎn)業(yè)為我國(guó)國(guó)民經(jīng)濟(jì)的持續(xù)快速發(fā)展注入了新的活力。但與國(guó)際大公司相比,我國(guó)的集成電路設(shè)計(jì)公司仍以中小公司為主,在中小型設(shè)計(jì)公司中如何進(jìn)行有效的項(xiàng)目管理成為一個(gè)需要研究的課題。 本文以開(kāi)關(guān)電源芯片設(shè)計(jì)公司為例,從應(yīng)用角度,結(jié)合產(chǎn)業(yè)特點(diǎn),運(yùn)用項(xiàng)目管理的思想和方法,提出一套適合芯片研發(fā)項(xiàng)目的管理方法。本文首先分析了開(kāi)關(guān)電源芯片研發(fā)項(xiàng)目管理的特點(diǎn),然后以B公司P項(xiàng)目為例,重點(diǎn)分析了項(xiàng)目管理流程。在項(xiàng)目開(kāi)始階段,介紹了新產(chǎn)品規(guī)劃的內(nèi)容和方法,完善新產(chǎn)品開(kāi)發(fā)建議書(shū)；項(xiàng)目執(zhí)行階段,通過(guò)制定項(xiàng)目計(jì)劃,項(xiàng)目活動(dòng)WBS分解等方法,分析項(xiàng)目執(zhí)行過(guò)程中的進(jìn)度控制、成本控制、質(zhì)量控制、人員管理的具體操作過(guò)程和方法；項(xiàng)目收尾階段總結(jié)項(xiàng)目成功因素,為以后項(xiàng)目管理積累經(jīng)驗(yàn)。項(xiàng)目管理中風(fēng)險(xiǎn)管理貫穿整個(gè)生命周期,針對(duì)芯片研發(fā)項(xiàng)目特點(diǎn),對(duì)項(xiàng)目風(fēng)險(xiǎn)進(jìn)行了詳細(xì)識(shí)別,主要風(fēng)險(xiǎn)為技術(shù)風(fēng)險(xiǎn)、成本風(fēng)險(xiǎn)、管理風(fēng)險(xiǎn)、人員風(fēng)險(xiǎn)、市場(chǎng)風(fēng)險(xiǎn)和競(jìng)爭(zhēng)風(fēng)險(xiǎn)。運(yùn)用層次分析法對(duì)項(xiàng)目風(fēng)險(xiǎn)進(jìn)行了定量分析,確定風(fēng)險(xiǎn)排序。按照風(fēng)險(xiǎn)優(yōu)先級(jí),制定相關(guān)風(fēng)險(xiǎn)對(duì)策,控制項(xiàng)目風(fēng)險(xiǎn)。
[Abstract]:As the basic industry of the information society, the integrated circuit industry has become an important symbol to measure the comprehensive strength of a country. In recent years, China's integrated circuit industry has made rapid development, the integrated circuit industry led by the computer, communications, consumer electronics and other emerging industries for the sustained and rapid development of China's national economy has injected new vitality. However, compared with the large international companies, the integrated circuit design companies in our country still focus on the small and medium-sized companies. How to carry out effective project management in the small and medium-sized design companies has become a subject to be studied. This paper takes the switching power supply chip design company as an example, from the application angle, unifies the industry characteristic, uses the project management thought and the method, proposes a set of suitable chip research and development project management method. In this paper, the characteristics of R & D project management of switching power supply chip are analyzed firstly, and then the project management flow is analyzed with the example of P project in B Company. At the beginning of the project, the contents and methods of the new product planning are introduced, and the new product development proposal is perfected. Cost control, quality control, personnel management of the specific operation process and methods; project closing phase summed up the project success factors, for future project management experience. Risk management runs through the whole life cycle in project management. According to the characteristics of chip R & D project, the project risk is identified in detail. The main risks are technical risk, cost risk, management risk, personnel risk, market risk and competition risk. The quantitative analysis of the project risk is carried out by using the analytic hierarchy process (AHP), and the ranking of the risk is determined. According to the risk priority, formulate the related risk countermeasure, control the project risk.
