精益思想下的Y公司手機(jī)研發(fā)項(xiàng)目管理研究

【摘要】:隨著各種基于無(wú)線網(wǎng)絡(luò)的技術(shù)的快速發(fā)展,手機(jī)的產(chǎn)品壽命周期變短、成本能力成為企業(yè)的基礎(chǔ)競(jìng)爭(zhēng)力之一。在這種發(fā)展趨勢(shì)和背景下,中國(guó)手機(jī)研發(fā)公司面臨著許多問(wèn)題和挑戰(zhàn):技術(shù)更新速度加快、研發(fā)周期縮短、用戶對(duì)產(chǎn)品的質(zhì)量要求越來(lái)越高、訂單趨向小批量多型號(hào)而使過(guò)程管理復(fù)雜性增加,關(guān)鍵零部件如主芯片的價(jià)格堅(jiān)挺,國(guó)內(nèi)通脹造成員工工資不斷提高、人民幣升值、企業(yè)的盈利能力下滑嚴(yán)重、訂單銳減的問(wèn)題。可以說(shuō)手機(jī)研發(fā)公司所處的市場(chǎng)環(huán)境越來(lái)越惡劣,競(jìng)爭(zhēng)越來(lái)越殘酷,淘汰率高。企業(yè)如何直面這種競(jìng)爭(zhēng)呢?除了優(yōu)化市場(chǎng)營(yíng)銷手段、降低采購(gòu)成本等措施外,更重要的是手機(jī)研發(fā)公司要適應(yīng)客戶和市場(chǎng)要求,優(yōu)化公司管理方法,快速推出高品質(zhì)、低成本的新產(chǎn)品。 本文以手機(jī)研發(fā)公司Y公司為例,以改進(jìn)手機(jī)研發(fā)項(xiàng)目管理為切入點(diǎn),從而達(dá)到上述目標(biāo)為目的,以手機(jī)研發(fā)項(xiàng)目周期中5大過(guò)程組即項(xiàng)目啟動(dòng)過(guò)程、項(xiàng)目計(jì)劃過(guò)程、項(xiàng)目執(zhí)行過(guò)程、項(xiàng)目控制過(guò)程和項(xiàng)目收尾過(guò)程為研究對(duì)象,較為系統(tǒng)而客觀的研究了現(xiàn)有項(xiàng)目管理應(yīng)用情況及其中存在的問(wèn)題,把精益思想的主要原則導(dǎo)入到項(xiàng)目管理中,以分析價(jià)值、拉動(dòng)價(jià)值流、消除價(jià)值流障礙、消除浪費(fèi)無(wú)止境等為技術(shù)手段,通過(guò)理論和實(shí)踐的結(jié)合,找出現(xiàn)有項(xiàng)目管理每個(gè)過(guò)程的重點(diǎn)問(wèn)題,分析產(chǎn)生的原因,以精益的理念去尋求突破口,提出了具有指導(dǎo)意義的改進(jìn)措施,并提出實(shí)施改進(jìn)措施的具體步驟,意在以手機(jī)研發(fā)過(guò)程項(xiàng)目管理為其中一項(xiàng)突破口,努力尋求Y公司競(jìng)爭(zhēng)優(yōu)勢(shì)。
[Abstract]:With the rapid development of various wireless network-based technologies, the product life cycle of mobile phone becomes shorter, and the cost ability becomes one of the basic competitiveness of enterprises. In this development trend and background, the Chinese mobile phone R & D company is facing many problems and challenges: the speed of technology renewal is accelerated, the research and development cycle is shortened, and the quality requirements of the products are becoming higher and higher. Orders tend to increase the complexity of process management due to the trend of small batches and more models, the price of key components such as the main chip is firm, the domestic inflation causes employees' wages to continue to rise, the RMB appreciates, and the profitability of enterprises declines seriously. The problem of a sharp drop in orders. It can be said that mobile phone R & D companies are in an increasingly bad market environment, competition is becoming more and more cruel, the elimination rate is high. How can enterprises face up to this kind of competition? In addition to optimizing marketing methods and reducing purchasing costs, it is more important for mobile phone R & D companies to adapt to customer and market requirements, optimize their management methods, and quickly launch new products of high quality and low cost. In this paper, the mobile phone R & D company Y company as an example, to improve the mobile phone R & D project management as a breakthrough point, so as to achieve the above objectives, mobile phone R & D project cycle in the five major process groups, namely, the project start-up process, project planning process, The project execution process, the project control process and the project closing process are the research objects. The application of the existing project management and the existing problems are studied systematically and objectively, and the main principles of lean thinking are introduced into the project management. With analyzing value, pulling value flow, eliminating obstacle of value flow, eliminating endless waste and so on, through the combination of theory and practice, this paper finds out the key problems in each process of project management, and analyzes the reasons for the occurrence. In order to find a breakthrough with lean idea, this paper puts forward some improvement measures with guiding significance, and puts forward the concrete steps to implement the improvement measures, aiming at taking the project management of mobile phone R & D process as one of the breakthrough points and striving to seek the competitive advantage of company Y.
