Z公司自主品牌汽車(chē)研發(fā)項(xiàng)目風(fēng)險(xiǎn)管理案例研究

【摘要】:2012年我國(guó)汽車(chē)產(chǎn)銷(xiāo)雙雙突破1900萬(wàn)輛,連續(xù)四年蟬聯(lián)世界第一,其中我國(guó)自主品牌乘用車(chē)(不含微客)銷(xiāo)量共計(jì)424.68萬(wàn)輛,市場(chǎng)份額略降0.3個(gè)百分點(diǎn)至32.2%?梢(jiàn)未來(lái)中國(guó)汽車(chē)自主品牌的處境和競(jìng)爭(zhēng)將非常艱巨和激烈。我國(guó)汽車(chē)自主品牌研發(fā)相較國(guó)外同行起步較晚,在國(guó)際汽車(chē)巨頭的強(qiáng)大攻勢(shì)和壓力下,,開(kāi)展自主品牌研發(fā)工作將顯得更加任重而道遠(yuǎn)。汽車(chē)研發(fā)具有開(kāi)發(fā)周期長(zhǎng)、投資大、跨部門(mén)協(xié)作多、協(xié)調(diào)溝通難度大、技術(shù)含量高、技術(shù)復(fù)雜等特點(diǎn),這樣的特點(diǎn)決定了自主品牌汽車(chē)研發(fā)項(xiàng)目必然具有不可避免的風(fēng)險(xiǎn)因素。 本文的研究分為四個(gè)部分。第一部分為緒論,主要闡述了研究的意義、目的、思路、方法和文獻(xiàn)綜述。第二部分是案例的正文部分,主要是對(duì)公司背景、項(xiàng)目開(kāi)發(fā)背景以及案例S項(xiàng)目各階段風(fēng)險(xiǎn)管理情況進(jìn)行了詳細(xì)的描述。第三部分是案例分析部分,根據(jù)項(xiàng)目風(fēng)險(xiǎn)管理理論即風(fēng)險(xiǎn)識(shí)別、風(fēng)險(xiǎn)評(píng)估、風(fēng)險(xiǎn)應(yīng)對(duì)、風(fēng)險(xiǎn)監(jiān)控四個(gè)角度進(jìn)行案例分析,并具體運(yùn)用層次分析法對(duì)S項(xiàng)目進(jìn)行了定性和定量的風(fēng)險(xiǎn)評(píng)估。第四部分是案例啟示與建議,總結(jié)出S項(xiàng)目開(kāi)發(fā)成功的幾個(gè)關(guān)鍵因素和值得借鑒的地方,也總結(jié)出了幾點(diǎn)不足之處,并針對(duì)不足之處提出了相應(yīng)的改善建議。 在研究傳統(tǒng)項(xiàng)目風(fēng)險(xiǎn)管理模型的基礎(chǔ)上,本文將汽車(chē)新產(chǎn)品研發(fā)項(xiàng)目與風(fēng)險(xiǎn)管理理論相結(jié)合,創(chuàng)新提出了汽車(chē)新產(chǎn)品研發(fā)項(xiàng)目風(fēng)險(xiǎn)管理模型,總結(jié)出了一般汽車(chē)研發(fā)項(xiàng)目的風(fēng)險(xiǎn)因素圖,并運(yùn)用層次分析法進(jìn)行了項(xiàng)目風(fēng)險(xiǎn)的定性和定量風(fēng)險(xiǎn)評(píng)估。本文通過(guò)案例研究的形式,總結(jié)出Z公司S項(xiàng)目風(fēng)險(xiǎn)管理成功的地方和不足之處,并針對(duì)性的提出了適用于汽車(chē)研發(fā)項(xiàng)目的改善建議,以供自主品牌其他企業(yè)和同類(lèi)型項(xiàng)目參考和借鑒。
[Abstract]:In 2012, the production and sales of both cars in China exceeded 19 million, and they were ranked first in the world for the fourth consecutive year. Among them, the sales volume of China's own brand passenger cars (excluding micro-customers) totalled 4.2468 million, and the market share decreased slightly by 0.3 percentage points to 32.2%. Visible future Chinese automobile independent brand's situation and the competition will be very arduous and intense. The independent brand R & D of our country starts later than that of the foreign counterparts. Under the powerful offensive and pressure of the international automobile giant, it will be a long way to carry out the research and development of the independent brand. Automobile R & D has the characteristics of long development cycle, large investment, multi-department cooperation, difficult coordination and communication, high technical content and complex technology, which determines the inevitable risk factors of independent brand automobile R & D projects. This paper is divided into four parts. The first part is the introduction, mainly elaborated the research significance, the goal, the train of thought, the method and the literature summary. The second part is the text of the case, mainly describes the company background, project development background and case S project risk management. The third part is the case analysis part, according to the project risk management theory namely risk identification, risk assessment, risk response, risk monitoring four angles of case analysis, The qualitative and quantitative risk assessment of S project is carried out by AHP. The fourth part is the case inspiration and suggestions, summarizes the success of the S project development and several key factors and worthy of reference, but also summed up a few deficiencies, and put forward the corresponding improvement suggestions for the deficiencies. On the basis of studying the traditional project risk management model, this paper combines the R & D project of automobile new product with the risk management theory, and innovates the risk management model of automobile new product R & D project. This paper summarizes the risk factor map of the general automobile R & D project, and evaluates the project risk qualitatively and quantitatively by using the Analytic hierarchy process (AHP). In this paper, through the form of case study, summed up the Z company S project risk management success and shortcomings, and targeted to put forward the improvement recommendations applicable to automotive R & D projects, For the independent brand of other enterprises and the same type of project reference and reference.
