奇瑞汽車新建工廠可行性研究工作的改進(jìn)研究

【摘要】:中國(guó)已經(jīng)成長(zhǎng)為世界第一大汽車消費(fèi)市場(chǎng),國(guó)外的汽車巨頭紛紛在華設(shè)廠,自主品牌汽車企業(yè)也抓住了這個(gè)難得的市場(chǎng)井噴機(jī)遇逐漸強(qiáng)大起來(lái)。奇瑞汽車作為自主品牌的領(lǐng)軍企業(yè),發(fā)展尤為迅猛,2009年開(kāi)始新建五個(gè)整車工廠,逐步將產(chǎn)能從60萬(wàn)/年提升至120萬(wàn)/年。 新建工廠前期一般會(huì)開(kāi)展項(xiàng)目可行性研究工作,通過(guò)分析新建工廠項(xiàng)目的市場(chǎng)、建廠條件、進(jìn)度質(zhì)量安全、財(cái)務(wù)分析等,判定一個(gè)項(xiàng)目是否可行。奇瑞汽車近期新建的工廠很多投產(chǎn)后都無(wú)法滿負(fù)荷生產(chǎn),浪費(fèi)了大量的資源,打亂了公司的發(fā)展戰(zhàn)略。該現(xiàn)象雖與市場(chǎng)增速放緩有關(guān),但主要原因是新工廠建設(shè)前期可行性研究工作的不足。 筆者在奇瑞汽車工作11年,自2010年開(kāi)始負(fù)責(zé)奇瑞三個(gè)省外基地的部分項(xiàng)目建設(shè),故筆者想借助本論文總結(jié)近三年奇瑞汽車可行性研究工作的一般思路,反思該工作的不足,給出改進(jìn)策略,供同行參考。 本論文的主要內(nèi)容: 根據(jù)客觀現(xiàn)狀,先發(fā)現(xiàn)問(wèn)題,再結(jié)合現(xiàn)狀,提出改善問(wèn)題的思路和論文結(jié)論,并從不同維度對(duì)問(wèn)題改進(jìn)思路做了拓展思考。 在第一、二章中,對(duì)可行性研究的概念和發(fā)展歷史做了簡(jiǎn)述,簡(jiǎn)單介紹了奇瑞汽車及公司在新建工廠可行性研究方面的工作方法,隨即,,筆者在第三章花了大量的篇幅去分析奇瑞汽車新建工廠可行性研究工作的不足之處;镜难芯糠椒ㄊ歉鶕(jù)筆者近幾年的新工廠規(guī)劃經(jīng)驗(yàn),查閱可行性研究相關(guān)文獻(xiàn),并在論文準(zhǔn)備期間大量走訪公司內(nèi)部、外部相關(guān)專業(yè)人員,讓他們針對(duì)新建工廠可行性研究方面的不足提出自己的意見(jiàn),總結(jié)歸納,分不同模塊闡述了奇瑞汽車可行性研究存在的問(wèn)題。 提出問(wèn)題,便要解決問(wèn)題。第四章的研究主要集中在如何改進(jìn)上述存在的問(wèn)題,這一塊的闡述需要平時(shí)做豐富的積累,查閱大量的學(xué)術(shù)資料,借鑒同行的觀點(diǎn),充分運(yùn)用理論分析手段,針對(duì)性的給出改進(jìn)策略,供同行參考。最后,在第五章中筆者做了一些延伸,拓展到其它自主品牌汽車企業(yè)可行性研究工作的不足和建議,并在第六章中對(duì)本論文做了簡(jiǎn)單的回顧和論文結(jié)論總結(jié),對(duì)可行性研究后期的工作做了展望。 本論文的創(chuàng)新點(diǎn): 1)論文的研究角度獨(dú)特。一般學(xué)者對(duì)投資項(xiàng)目可行性研究的開(kāi)展,都是圍繞如何撰寫可行性研究報(bào)告及闡述基礎(chǔ)開(kāi)展思路,而筆者的論文是基于奇瑞汽車三年來(lái)的新建工廠項(xiàng)目,針對(duì)已經(jīng)完成的可行性研究工作,結(jié)合MBA的理論知識(shí),分析其中的問(wèn)題點(diǎn),并結(jié)合實(shí)際,提出自己的改進(jìn)意見(jiàn),是可行性研究經(jīng)驗(yàn)的沉淀,對(duì)同行而言,更具有參考價(jià)值。 2)研究重點(diǎn)突出。一個(gè)投資項(xiàng)目的可行性研究,開(kāi)展的內(nèi)容很多,可研究的也很多,但本論文并沒(méi)有面面俱到,長(zhǎng)篇大論,而是突出研究重點(diǎn),主要從參與者容易出問(wèn)題的五個(gè)研究模塊提出問(wèn)題和改進(jìn)策略,如市場(chǎng)預(yù)測(cè)、財(cái)務(wù)分析、團(tuán)隊(duì)管理、項(xiàng)目管理等。 3)更注重實(shí)踐分析。學(xué)術(shù)界關(guān)于投資項(xiàng)目可行性研究工作,大多偏重于理論研究,對(duì)于每個(gè)研究模塊用什么理論思路去開(kāi)展闡述較多,其聯(lián)系實(shí)際并不夠。本論文更注重實(shí)際發(fā)生問(wèn)題的分析和解決方案,注重實(shí)際問(wèn)題的發(fā)現(xiàn)和改善,相信對(duì)企業(yè)、咨詢機(jī)構(gòu)或高校可行性研究相關(guān)工作人員一定有很大的幫助。

The author has been responsible for the construction of part of the three Chery bases in Chery since 2010 for 11 years, so I want to summarize the general train of thought on the feasibility study of Chery automobile in the last three years with the help of this paper, reflect on the shortcomings of the work, and give the improvement strategy for the reference of the colleagues.
