【摘要】:中國(guó)制造業(yè)具有低價(jià)的原材料和廉價(jià)的勞動(dòng)力帶來(lái)的產(chǎn)品價(jià)格優(yōu)勢(shì),但多數(shù)企業(yè)缺乏技術(shù)研發(fā)與創(chuàng)新活力以及先進(jìn)的管理理念與管理機(jī)制,制約了制造業(yè)的發(fā)展。 FC機(jī)械加工廠是典型的多品種小批量零件生產(chǎn)的國(guó)有企業(yè),大量的瓶頸和眾多的急件導(dǎo)致正常生產(chǎn)計(jì)劃受到影響,交貨期不能滿足客戶的要求。本論文希望通過(guò)對(duì)FC廠生產(chǎn)系統(tǒng)問(wèn)題分析,為優(yōu)化生產(chǎn)系統(tǒng)起到積極的作用。 論文首先對(duì)生產(chǎn)系統(tǒng)優(yōu)化的相關(guān)理論進(jìn)行研究。通過(guò)對(duì)生產(chǎn)系統(tǒng)流程優(yōu)化的定義、特點(diǎn)、主要步驟的研究和流程優(yōu)化成功的關(guān)鍵因素分析,明確生產(chǎn)系統(tǒng)優(yōu)化的主要思路;通過(guò)對(duì)ERP、TOC、JIT相關(guān)理論的研究,認(rèn)識(shí)生產(chǎn)能力計(jì)算與能力平衡的因素,了解瓶頸管理與準(zhǔn)時(shí)化生產(chǎn)管理方法,分析了中國(guó)機(jī)械制造業(yè)的現(xiàn)狀和存在的問(wèn)題及未來(lái)的發(fā)展趨勢(shì)。 然后,進(jìn)一步分析了FC廠生產(chǎn)系統(tǒng)存在的問(wèn)題。應(yīng)用流程圖綜述企業(yè)業(yè)務(wù)流程主要組成內(nèi)容,通過(guò)流程評(píng)價(jià)確定FC廠生產(chǎn)系統(tǒng)四方面核心業(yè)務(wù)流程,即:生產(chǎn)組織、生產(chǎn)計(jì)劃、生產(chǎn)管控及激勵(lì)機(jī)制。應(yīng)用訪談?wù){(diào)查法、因素分析法研究了生產(chǎn)系統(tǒng)的流程問(wèn)題及其影響因素。 最后,提出了適合FC廠發(fā)展的生產(chǎn)系統(tǒng)優(yōu)化方案。通過(guò)面向工藝和面向?qū)ο笙嘟Y(jié)合的專業(yè)化分工與技術(shù)改造,將現(xiàn)有的生產(chǎn)線重分為柔性制造型、精益型、功能型、教學(xué)型等不同類型生產(chǎn)線;通過(guò)將多層式組織結(jié)構(gòu)扁平化,消除臃腫組織結(jié)構(gòu),避免官僚作風(fēng),打破職能部門(mén)之間的隔閡,讓生產(chǎn)順暢流動(dòng),生產(chǎn)效率提高;通過(guò)對(duì)生產(chǎn)計(jì)劃均衡化和生產(chǎn)管控透明化優(yōu)化,使生產(chǎn)管理最終能達(dá)到準(zhǔn)時(shí)化生產(chǎn):通過(guò)薪酬與崗位機(jī)制變革,計(jì)時(shí)工人從計(jì)件工資變?yōu)榛竟べY加獎(jiǎng)金的工資機(jī)制,業(yè)務(wù)人員量化考核,管理人員末位淘汰,并設(shè)計(jì)公平的有競(jìng)爭(zhēng)力的員工職業(yè)發(fā)展通道,使激勵(lì)機(jī)制有效化。 本論文采用了文獻(xiàn)研究法、訪談?wù){(diào)查法等研究方法,綜合運(yùn)用了精益生產(chǎn)與流程優(yōu)化的先進(jìn)理念和方法,將精益生產(chǎn)理論及流程優(yōu)化知識(shí)進(jìn)行整合操作,將其運(yùn)用于FC廠生產(chǎn)系統(tǒng)管理上,結(jié)合本廠具體實(shí)際,提出了具有中國(guó)特色的國(guó)有FC廠生產(chǎn)系統(tǒng)優(yōu)化方案,這是本論文的創(chuàng)新點(diǎn)。希望能為FC廠生產(chǎn)系統(tǒng)優(yōu)化課題提供科學(xué)的依據(jù),也希望能為其他國(guó)有機(jī)械制造類企業(yè)生產(chǎn)系統(tǒng)優(yōu)化提供參考。
[Abstract]:Chinese manufacturing industry has the advantage of low price raw materials and cheap labor, but most enterprises lack the vitality of technology development and innovation, advanced management idea and management mechanism, which restrict the development of manufacturing industry. FC machine processing plant is a typical state-owned enterprise which produces multi-varieties and small batch parts. A large number of bottlenecks and many urgent parts cause the normal production plan to be affected and the delivery time can not meet the requirements of customers. This paper hopes to play a positive role in optimizing the production system by analyzing the production system of FC factory. Firstly, this paper studies the theory of production system optimization. Through the analysis of the definition, characteristics, main steps and key factors of process optimization, the main ideas of production system optimization are clarified, and the relevant theories of ERPTOCIT are studied. Understanding the factors of capacity calculation and capacity balance, understanding bottleneck management and just-in-time production management methods, this paper analyzes the present situation, existing problems and future development trend of China's machinery manufacturing industry. Then, the problems existing in the production system of FC plant are further analyzed. The main components of enterprise business process are summarized by application of flow chart, and four core business processes of FC plant production system are determined through process evaluation, namely: production organization, production plan, production control and incentive mechanism. By using the method of interview and factor analysis, the process of production system and its influencing factors are studied. Finally, the optimization scheme of production system suitable for the development of FC plant is put forward. Through the specialized division of labor and technical transformation of process oriented and object oriented, the existing production line is reclassified into flexible manufacturing, lean, functional and teaching production lines, and by flattening the multi-layer organizational structure, the existing production line is divided into three types: flexible manufacturing line, lean production line, functional production line and teaching production line. Eliminate bloated organizational structure, avoid bureaucracy, break the estrangement between functional departments, let production flow smoothly and improve production efficiency; optimize production planning through equalization of production plans and transparency of production control, Through the reform of compensation and post mechanism, the hourly workers can change from the piecework salary to the basic salary plus bonus, the quantitative assessment of the business personnel, the final elimination of the management, And to design a fair and competitive career development channel, so that the incentive mechanism is effective. This paper adopts the methods of literature research, interview investigation and so on, synthesizes the advanced concepts and methods of lean production and process optimization, and integrates lean production theory and process optimization knowledge. Applying it to the management of production system in FC plant and combining with the concrete practice of our factory, this paper puts forward the optimization scheme of production system of state-owned FC factory with Chinese characteristics, which is the innovation of this paper. It is hoped that it can provide a scientific basis for the optimization of production system in FC plant and a reference for the optimization of production system in other state-owned mechanical manufacturing enterprises.
