【摘要】：汽車(chē)制造企業(yè)主要通過(guò)降低成本、擴(kuò)大銷(xiāo)售與優(yōu)化物流來(lái)獲取利潤(rùn)。供應(yīng)物流作為汽車(chē)物流系統(tǒng)能夠得以良性運(yùn)作并持續(xù)優(yōu)化的關(guān)鍵環(huán)節(jié),如何優(yōu)化供應(yīng)物流來(lái)應(yīng)對(duì)市場(chǎng)的挑戰(zhàn),成為各汽車(chē)制造企業(yè)管理者關(guān)注的焦點(diǎn)。 本文在了解汽車(chē)制造企業(yè)供應(yīng)物流研究背景以及相關(guān)基礎(chǔ)理論的基礎(chǔ)上,以C公司為例,運(yùn)用TRIZ理論對(duì)其供應(yīng)物流問(wèn)題進(jìn)行分析,并從供應(yīng)物流組織模式及內(nèi)外部供應(yīng)物流流程兩個(gè)主要方面來(lái)對(duì)其供應(yīng)物流進(jìn)行優(yōu)化。在問(wèn)題分析過(guò)程中,基于九屏幕法從供應(yīng)物流本系統(tǒng)、供應(yīng)鏈超系統(tǒng)以及庫(kù)存、運(yùn)輸?shù)茸酉到y(tǒng)多個(gè)屏幕對(duì)C公司供應(yīng)物流問(wèn)題進(jìn)行分析,得出存在采購(gòu)部壓力大、生產(chǎn)部管理效率低等問(wèn)題,并采用魚(yú)骨圖法對(duì)其問(wèn)題的本質(zhì)原因深入挖掘,得出存在供應(yīng)物流組織模式不合理,供應(yīng)物流流程設(shè)置不合理等根本原因。在此基礎(chǔ)上,運(yùn)用最終理想解法與創(chuàng)新原理相結(jié)合的方法對(duì)C公司供應(yīng)物流的組織模式進(jìn)行優(yōu)化,得出采用第四方物流運(yùn)作模式,對(duì)其可行性進(jìn)行分析并提出保障其實(shí)施的建議,主要有增強(qiáng)文化理念等方面的溝通交流,建立供應(yīng)鏈戰(zhàn)略合作伙伴關(guān)系；簽訂誠(chéng)信合同,加強(qiáng)法律約束等。接著,分別運(yùn)用最終理想解、ARIZ算法與BPR相結(jié)合優(yōu)化C公司外內(nèi)部供應(yīng)物流流程,并分別對(duì)外內(nèi)部?jī)?yōu)化流程的實(shí)施提出保障措施。希望通過(guò)此課題研究,使得C公司的供應(yīng)物流得到完善,為其他汽車(chē)制造企業(yè)優(yōu)化供應(yīng)物流提供借鑒方法,同時(shí)使TRIZ理論及管理方法更加多元化。
[Abstract]:Automobile manufacturing enterprises make profits by reducing costs, expanding sales and optimizing logistics. Supply logistics is the key link for the good operation and continuous optimization of automobile logistics system. How to optimize the supply logistics to meet the challenges of the market has become the focus of attention of automobile manufacturing enterprise managers. On the basis of understanding the research background and related basic theories of supply logistics in automobile manufacturing enterprises, this paper takes C Company as an example to analyze its supply logistics problems by using TRIZ theory. In the process of problem analysis, based on the nine-screen method, the supply logistics system, supply chain supersystem and inventory are used to optimize the supply logistics organization mode and the internal and external supply logistics flow. Several screens of transportation and other subsystems analyze the supply logistics problem of C Company, and it is concluded that there are some problems such as the pressure of purchasing department and the low efficiency of management in production department, and the essential reasons of the problem are deeply excavated by using fish bone chart method. It is concluded that the organization mode of supply logistics is unreasonable and the flow setting of supply logistics is unreasonable. On this basis, the organization mode of supply logistics in C Company is optimized by combining the ultimate ideal solution with innovation principle. Draw the fourth party logistics operation mode, analyze its feasibility and put forward some suggestions to ensure its implementation, mainly strengthen the communication and exchange of cultural ideas, establish supply chain strategic partnership; sign good faith contract. Then, applying the ultimate ideal solution of ARIZ algorithm and BPR to optimize the internal supply logistics process of company C respectively, and put forward the safeguard measures for the implementation of the external internal optimization process respectively. It makes the supply logistics of C Company perfect and provides reference method for other automobile manufacturing enterprises to optimize the supply logistics, and makes the TRIZ theory and management methods more diversified at the same time.
