單元生產(chǎn)在汽車零部件制造企業(yè)應(yīng)用研究:以SP公司為例

【摘要】:隨著汽車消費市場規(guī)模的擴(kuò)張,汽車產(chǎn)業(yè)鏈的競爭愈演愈烈,越來越多的汽車制造商與汽車零部件供應(yīng)商加入這場角逐。汽車消費市場的擴(kuò)張與汽車制造產(chǎn)能的增加帶來的是汽車零部件產(chǎn)業(yè)的發(fā)展機(jī)遇,汽車產(chǎn)品多樣化與汽車消費的個性化形式下,,在“微利”時代的汽車零部件產(chǎn)業(yè),制造商們一方面希望通過規(guī)模效應(yīng)占據(jù)市場份額來提高企業(yè)的競爭力,一方面又面臨多品種小批量下物料配套難交付準(zhǔn)時率低的問題。針對當(dāng)前汽車零部件企業(yè)面臨的問題,迫切需要一些管理技術(shù)的提升來緩解零部件生產(chǎn)過程中的生產(chǎn)周期長、物料配套難與交付難的問題。企業(yè)的實踐證明,單元生產(chǎn)方式是多品種小批量生產(chǎn)下有效縮短生產(chǎn)周期、降低庫存壓力的方法之一,它提倡的“單元式”、“流動化”生產(chǎn)兼具靈活性與快速響應(yīng),可以緩解多品種小批量模式下物料配套難、產(chǎn)品交付難的困境。 首先,本文以SP公司生產(chǎn)經(jīng)營中遇到的困境為背景,闡述了以SP為代表的汽車零部件企業(yè)面臨生產(chǎn)組織難、生產(chǎn)計劃控制難與交付難的問題,結(jié)合SP公司目前的設(shè)備布置、產(chǎn)品工藝路線等現(xiàn)狀實施單元生產(chǎn)的可行性與必要性。其次,根據(jù)單元生產(chǎn)對設(shè)備、人員靈活性的要求,構(gòu)建具有單元生產(chǎn)特色的U型設(shè)備群組;在U型設(shè)備布置下調(diào)整班組成員的崗位設(shè)置,并分析勞動分工與團(tuán)隊生產(chǎn)的優(yōu)劣性;在單元化的U型設(shè)施布置與崗位設(shè)置下,構(gòu)建產(chǎn)線平衡的單元生產(chǎn)班組,并且分析了設(shè)備群組的綜合利用效率。最后,選取合適的單元生產(chǎn)評價指標(biāo),建立單元生產(chǎn)評價體系,對單元生產(chǎn)的評價指標(biāo)進(jìn)行分析,在綜合評價后尋找單元生產(chǎn)優(yōu)化與改進(jìn)的方向,并在后序的單元生產(chǎn)實施過程中進(jìn)行不斷改善。
[Abstract]:With the expansion of automobile consumption market, the competition of automobile industry chain becomes more and more fierce. A growing number of automakers and auto parts suppliers are taking part in the race. The expansion of the auto consumer market and the increase in auto manufacturing capacity have brought opportunities for the development of the auto parts industry. Under the form of diversification of automobile products and individuation of automobile consumption, in the era of "small profit", manufacturers hope to occupy market share through scale effect to improve the competitiveness of enterprises. On the one hand, it also faces the problem of low punctual delivery rate of multi-variety and small-batch materials. In view of the current problems faced by automobile parts enterprises, it is urgent to improve some management techniques to alleviate the long production cycle in the production process of parts and components. The practice of the enterprise has proved that the unit production method is one of the methods to effectively shorten the production cycle and reduce the inventory pressure under the multi-variety and small batch production. It advocates "unit type" and "flowing" production with flexibility and quick response, which can alleviate the difficulties of material matching and product delivery in multi-variety and small-batch mode. First of all, in the background of SP company's difficult situation in production and operation, this paper expounds the problems of production organization, production plan control and delivery of automobile parts enterprises represented by SP, combined with the present equipment layout of SP Company. Secondly, according to the requirements of unit production for equipment and personnel flexibility, the U type equipment group with unit production characteristics is constructed. Under the layout of U-type equipment, the post setting of shift members is adjusted, and the advantages and disadvantages of division of labor and team production are analyzed. In the case of unit U-type facility layout and post setting, a unit production team with balanced production line is constructed. Finally, select the appropriate unit production evaluation index, set up the unit production evaluation system, and analyze the unit production evaluation index. After comprehensive evaluation, the direction of unit production optimization and improvement is found, and the continuous improvement is carried out in the process of unit production implementation.
