【摘要】：上海神火鋁箔有限公司坐落在上海浦東康橋工業(yè)區(qū),是專業(yè)生產(chǎn)高精度雙零鋁箔的企業(yè),公司于2007年1月投產(chǎn)運營。自投產(chǎn)之初,同時導(dǎo)入了ISO9001、ISO14001、 OHSAS18001體系的認證,融匯建立了公司的Q-EHS管理體系,與此同時,為固化管理程序,高效分享過程信息、量化價值分析,公司與用友公司合作開發(fā)了SOM (Shenhuo Operations Management)信息管理系統(tǒng),在2008年投入運行以來,隨著公司業(yè)務(wù)發(fā)展,工序變化以及SOM自身的設(shè)計缺陷,SOM已無法滿足工作需要,公司決定對原系統(tǒng)進行升級,以滿足公司業(yè)務(wù)發(fā)展需要。 本文回顧了SOM系統(tǒng)的主要功能與結(jié)構(gòu),SOM系統(tǒng)包括了從銷售需求預(yù)測開始的運營預(yù)測管理功能,以需求信息開始的訂單評審管理功能,以訂單確認開始的生產(chǎn)計劃與工序、質(zhì)量管理滿足交貨的功能,以采購申請開始的采購評審與管理模塊,倉儲管理功能,從訂單開始的銷售結(jié)算發(fā)運管理功能,結(jié)算款核銷與收付款管理功能,以顧客投訴開始的質(zhì)量異議處理功能,SOM成本單據(jù)對U8導(dǎo)入功能,各類報表功能。 在使用過程中遇到的各階層人員的觀念意識問題、員工的行為習(xí)慣問題,因SOM實施帶來的組織機構(gòu)變化問題,系統(tǒng)本身設(shè)計問題,新增設(shè)備對SOM的要求問題,本文運用EMBA學(xué)習(xí)中掌握的戰(zhàn)略分析方法、信息系統(tǒng)設(shè)計理論等進行了分析與設(shè)計。根據(jù)分析找出問題的原因,提出了系統(tǒng)運行效率提升方案,銷售結(jié)算核銷實現(xiàn)賬齡分析報表方案,優(yōu)化壓延計劃操作方案,新增外購料管理方案,新增薄剪分切機工序管理方案,報表優(yōu)化方案。實施時在組織變化、績效激勵等方面予以支持。 本文通過對SOM優(yōu)化研究,給出了SOM更新的方案,通過實施驗證證明,新的升級方案達到了預(yù)期目標(biāo),對公司成品率的提升,經(jīng)營績效的提升起到了促進作用。 本文在SOM數(shù)據(jù)對公司價值貢獻方面未做較深入的數(shù)據(jù)分析研究,有待今后進一步補充完善。
[Abstract]:Shanghai Shenghuo Aluminium foil Co., Ltd. is located in Shanghai Pudong Kangqiao Industrial Zone, is a company specializing in the production of high-precision double-zero aluminum foil, the company was put into operation in January 2007. Since the beginning of production, at the same time the introduction of ISO9001 ISO14001, OHSAS18001 system certification, Fusion has established the Q-EHS management system of the company. At the same time, in order to solidify management procedures, share process information efficiently, quantify value analysis, the company has developed SOM Shenhuo Operations Management Information Management system in cooperation with UF Company, which has been in operation since 2008. With the development of the company's business, process changes and SOM's own design defects, the company has decided to upgrade the original system to meet the needs of the company's business development. This paper reviews the main function and structure of SOM system, which includes the operation forecasting management function starting from the sales demand forecasting, the order review management function starting with the demand information, and the production plan and process beginning with the order confirmation. Quality management meets the function of delivery, with the procurement review and management module beginning with the purchase application, the storage management function, the sales settlement and transportation management function from the start of the order, the function of write-off and payment management of the settlement funds, Quality dissent processing function starting with customer complaint. SOM cost document to U8 import function, all kinds of report function. The problems encountered in the process of using, such as the concept and consciousness of the personnel at all levels, the behavior habits of the employees, the organizational changes brought about by the implementation of SOM, the design of the system itself, and the requirements of the new equipment for the SOM, This paper analyzes and designs the strategy analysis method and information system design theory, which is mastered in EMBA learning. According to the analysis to find out the causes of the problems, the paper puts forward a scheme to improve the system running efficiency. Sales settlement write-offs to achieve ageing analysis report plan, optimization of calender plan operation plan, new purchasing materials management plan, new thin shear cutting machine process management plan, report optimization program. Organization changes during implementation, Support performance incentives. Through the research of SOM optimization, this paper gives the plan of SOM update, and proves that the new upgrade scheme has achieved the expected goal, and has promoted the improvement of the company's finished product rate and operating performance. In this paper, the contribution of SOM data to the value of the company has not done more in-depth data analysis and research, need to be further supplemented and improved in the future.
