Ⅰ公司代工企業(yè)新產品開發(fā)項目管理模式重構研究

【摘要】:一直以來,國內很多沒有自主品牌的代工企業(yè),完全靠品牌客戶的產品代工訂單維系業(yè)務,并通過企業(yè)內部的成本壓縮和生產效率提升來獲取微薄的利潤。2008年全球爆發(fā)金融危機以后,全球經濟低迷,消費不旺,各消費類產品品牌商都面臨重新洗牌的市場格局,代工企業(yè)的生存競爭就更加激烈。電視機產品作為競爭最為慘烈的消費類家電,由于新產品的快速更新?lián)Q代導致的市場價格波動非常快,這讓電視機代工企業(yè)贏利面臨更為嚴峻的考驗。如何制定公司的新產品戰(zhàn)略目標和實施方案,是這些公司急待解決的管理問題。新產品開發(fā)項目管理作為代工企業(yè)最核心的戰(zhàn)略管理組成部分,其思路的改進和創(chuàng)新是每個公司成長的必經之路。研究并制定這些公司在此環(huán)境下的新產品開發(fā)項目管理模式具有非�,F(xiàn)實的意義。 本文以國內典型的電視機代工企業(yè)工公司為例,主要研究了該公司在戰(zhàn)略轉型過程中,為了加快新產品的上市速度,確保新產品在市場競爭中不被快速的淘汰,公司是如何從企業(yè)戰(zhàn)略管理分析、項目管理模式重構分析,成功的完成企業(yè)項目管理模式轉型的全過程。 本文首次提出了消費性電子或家電制造行業(yè)新產品開發(fā)常用的三種項目管理模式:以成本為目標導向的項目管理模式、以時間為目標導向的項目管理模式以及以品質為目標導向的項目管理模式,并針對以時間為導向的項目管理模式進行了深入的探討和研究。文章主要應用BPR (Business Process Reengineering)理論、項目流程重構理論、項目時間管理理論、項目團隊組織架構理論、績效管理理論及項目質量管理方法等,為Ⅰ公司重構了一套完整的以新產品上市目標時間為導向的項目管理模式,并通過實例初步驗證了此模式的可行性與適用性。 由于此管理模式具有較大的通用性,所以對于同類企業(yè)的項目管理模式改進具有一定的參考意義。
[Abstract]:All along, many domestic contract enterprises without independent brand, completely rely on the product contract orders of brand customers to maintain business. In 2008, after the global financial crisis broke out, the global economy was depressed and consumption was low. Each consumer product brand is faced with a reshuffle of the market pattern, contract enterprises on the survival of more intense competition. Due to the rapid replacement of new products, the market price fluctuation is very fast, which makes the TV contract enterprises face a more severe test of profits. How to formulate the company's new product strategic objectives and implementation plan. New product development project management as the core strategic management component of contract manufacturing enterprises. The improvement and innovation of its ideas is the only way for every company to grow. It is of great practical significance to study and formulate the new product development project management model of these companies under this environment. This paper takes the typical TV contract manufacturing company as an example, mainly studies the company in the process of strategic transformation, in order to speed up the speed of new products listing. To ensure that the new products are not quickly eliminated in the market competition, how the company from the enterprise strategic management analysis, project management model reconstruction analysis, successful completion of the enterprise project management mode transformation process. For the first time, this paper puts forward three kinds of project management models commonly used in the new product development of consumer electronics or home appliance manufacturing industry: the cost oriented project management model. Time-oriented project management model and quality-oriented project management model. This paper also makes a deep discussion and research on the time-oriented project management mode. This paper mainly applies BPR to Business Process Reengineering. Theory.
