【摘要】：縮短產(chǎn)品交貨周期和提高產(chǎn)品質(zhì)量是改進(jìn)企業(yè)生產(chǎn)和獲取更高收益的最最重要的兩項(xiàng)指標(biāo),而六西格瑪項(xiàng)目就是追求這兩者的先進(jìn)的管理方式,它不但可以讓企業(yè)擁有更快的生產(chǎn)效率、較少質(zhì)量差異率,還可以幫助公司享有前所未有的財(cái)務(wù)回報(bào)。項(xiàng)目過(guò)程管理則作為一種嶄新的管理科學(xué),它不僅是一種管理理念,而且是一種旨在改進(jìn)項(xiàng)目流程逐漸達(dá)到完美的新型管理機(jī)制,也是一種企業(yè)流程改進(jìn)的技術(shù)。焊管生產(chǎn)節(jié)奏是一個(gè)綜合性指標(biāo),涉及到生產(chǎn)線(xiàn)多個(gè)關(guān)鍵工序的流水作業(yè)流程,是一個(gè)系統(tǒng)性指標(biāo)。通過(guò)開(kāi)展焊管生產(chǎn)節(jié)奏提速的相關(guān)工作,不僅可以提高產(chǎn)品質(zhì)量、縮短產(chǎn)品制造周期、提高客戶(hù)的滿(mǎn)意度,而且通過(guò)有效的項(xiàng)目過(guò)程管理,可進(jìn)一步提升產(chǎn)線(xiàn)的精益運(yùn)行水平,使得我們這條產(chǎn)線(xiàn)始終保持明顯競(jìng)爭(zhēng)優(yōu)勢(shì)并且不斷提高收益。本文結(jié)合寶鋼焊管的生產(chǎn)實(shí)踐,重點(diǎn)對(duì)焊管生產(chǎn)節(jié)奏提速六西格瑪項(xiàng)目的過(guò)程管理展開(kāi)了深入的研究,首先介紹了產(chǎn)線(xiàn)的運(yùn)行現(xiàn)狀以及寶鋼股份焊管廠焊管生產(chǎn)節(jié)奏提速六西格瑪項(xiàng)目的立項(xiàng)背景,在此基礎(chǔ)上分析了項(xiàng)目的改善機(jī)會(huì)和影響項(xiàng)目指標(biāo)的關(guān)鍵因素,提出切實(shí)有效的改進(jìn)措施,最后對(duì)項(xiàng)目指標(biāo)的改善及實(shí)施方案進(jìn)行驗(yàn)證與控制。以本項(xiàng)目為藍(lán)本,把項(xiàng)目過(guò)程管理的定義與決策階段、計(jì)劃與設(shè)計(jì)階段、實(shí)施與控制階段、完工與交付階段充分融入到六西格瑪項(xiàng)目的DMAIC過(guò)程,進(jìn)而探索出一種適合寶鋼同類(lèi)生產(chǎn)線(xiàn)精益六西格瑪項(xiàng)目的過(guò)程管理方法,完美實(shí)現(xiàn)項(xiàng)目過(guò)程的有效管理,亦為今后寶鋼股份更好的推廣和實(shí)施六西格瑪項(xiàng)目提供良好的理論與實(shí)踐基礎(chǔ)。
[Abstract]:Shortening the product delivery cycle and improving product quality are the two most important indicators to improve enterprise production and achieve higher returns, and the six Sigma Project is the advanced management way to pursue both. It not only enables the enterprise to have faster production efficiency, less quality difference rate, but also can help the company to enjoy unprecedented financial returns. Project process management as a new management science. It is not only a kind of management idea, but also a new management mechanism to improve the project flow, and it is also a technology of enterprise process improvement. The production rhythm of welded pipe is a comprehensive index. It is a systematic index that involves many key processes of production line. By developing the related work of increasing the speed of welded pipe production, not only can the product quality be improved, but also the manufacturing cycle can be shortened. Improve customer satisfaction, and through effective project process management, can further improve the production line lean operation level. So that our production line always maintain a clear competitive advantage and constantly improve the revenue. This paper combined with the production practice of Baosteel welded pipe. The process management of the six Sigma Project on the production rhythm and speed of welded pipe production is studied in detail. First of all, the paper introduces the operation status of the production line and the background of the six Sigma project of increasing the production rhythm and speed of the welded pipe in Baosteel, and then analyzes the improvement opportunity of the project and the key factors that affect the project index. Put forward effective improvement measures, and finally verify and control the project index improvement and implementation scheme. Based on this project, define the project process management and decision-making stage, plan and design phase. The implementation and control phase, the completion and delivery phases are fully integrated into the DMAIC process of the six Sigma Project, and a process management method suitable for the Lean six Sigma Project of the similar production line of Baosteel is explored. Perfect realization of effective management of the project process will also provide a good theoretical and practical basis for the better promotion and implementation of six Sigma projects in Baosteel in the future.
