【摘要】:在市場(chǎng)競(jìng)爭(zhēng)日益激烈的大環(huán)境下,企業(yè)如何脫穎而出以及獲得更大的收益,這是管理者們一直在思考和實(shí)踐的方向。而六西格瑪則為企業(yè)的發(fā)展提供了先進(jìn)的管理模式和改進(jìn)方法。 本文首先介紹了D公司在中國(guó)的發(fā)動(dòng)機(jī)工廠T,以T工程的的現(xiàn)狀為出發(fā)點(diǎn),以六西格瑪?shù)幕靖拍詈蛯?shí)用性為基礎(chǔ),介紹了T工廠的六西格瑪?shù)膶?shí)施現(xiàn)狀并分析了課題的研究意義,并著重對(duì)DMAIC改進(jìn)流程及Minitab數(shù)據(jù)分析工具展開了探討。概述了T工廠的企業(yè)背景文化、公司的產(chǎn)品結(jié)構(gòu)、未來的發(fā)展規(guī)劃等,并簡(jiǎn)單介紹了發(fā)動(dòng)機(jī)的基礎(chǔ)知識(shí)。 第四章著重分析了運(yùn)用DMAIC方法對(duì)T工廠發(fā)動(dòng)機(jī)缸蓋質(zhì)量問題改進(jìn)的具體過程和步驟。通過對(duì)客戶的反饋和廠內(nèi)相關(guān)指標(biāo)的分析,缸蓋水套堵泄漏這一質(zhì)量問題是影響發(fā)動(dòng)機(jī)缸蓋質(zhì)量的首要因素。項(xiàng)目組成員使用魚骨圖、頭腦風(fēng)暴法、因果關(guān)系矩陣、潛在失效模式及后果分析等方法進(jìn)行分析歸納,篩選出8個(gè)輸入變量。然后用Minitab軟件進(jìn)行了測(cè)量系統(tǒng)分析和過程能力分析。在分析階段,通過對(duì)相關(guān)數(shù)據(jù)進(jìn)行分析來確定出4項(xiàng)關(guān)鍵影響因素。在這個(gè)階段用到了假設(shè)檢驗(yàn)、箱線圖、多變量圖、方差分析等工具技術(shù)。隨后對(duì)著4項(xiàng)影響因素實(shí)施了改進(jìn)措施并驗(yàn)證了其有效性。措施實(shí)施后,,小組又對(duì)FMEA、控制計(jì)劃、維修保養(yǎng)計(jì)劃等相關(guān)的質(zhì)量文件進(jìn)行了更新。經(jīng)過項(xiàng)目組成員共同的努力,項(xiàng)目成功達(dá)到并超過了預(yù)期的目標(biāo):水套堵的PPM值從2011年11月的5155降至2012年4月的1888,之后也保持在1400左右的水平;生產(chǎn)線FPY從91.29%提高至96.13%并保持穩(wěn)定狀態(tài);為公司節(jié)省了151540人民幣的成本,返工時(shí)長(zhǎng)也降至1380分鐘。整個(gè)項(xiàng)目的成功充分驗(yàn)證了DMAIC方法對(duì)流程的改善和質(zhì)量提升的重大意義。
[Abstract]:In the increasingly fierce market competition environment, how enterprises stand out and get more profits. This is the direction for managers to think and practice all the time, while six Sigma provides advanced management mode and improvement methods for the development of enterprises. This paper first introduces the engine factory of D Company in China, which is based on the basic concept and practicability of six Sigma. The implementation status of six Sigma in T factory is introduced and the significance of the research is analyzed. The paper mainly discusses the DMAIC improvement process and Minitab data analysis tools, and summarizes the background culture of T factory, the product structure of the company, the future development plan and so on. The basic knowledge of engine is briefly introduced. Chapter 4th focuses on the analysis of the concrete process and steps of improving engine cylinder head quality in T factory by using DMAIC method. Through the feedback from customers and the analysis of related indexes in the plant. The quality problem of cylinder head water jacket leakage is the primary factor affecting engine cylinder head quality. The project team members use fish bone map, brainstorming method and causality matrix. The potential failure mode and consequence analysis were analyzed and concluded, and 8 input variables were selected. Then, the measurement system analysis and process capability analysis were carried out with Minitab software. Through the analysis of the relevant data to determine the four key factors. In this stage, we use hypothesis test, box diagram, multivariate diagram. Analysis of variance and other tool techniques. 4 factors were subsequently implemented to improve and verify its effectiveness. After the implementation of the measures, the team on the FMEA, the control plan. Maintenance plan and other related quality documents have been updated. Through the joint efforts of the project team members. The project successfully achieved and exceeded the expected goal: the PPM value of water jacket plug decreased from 5155 in November 2011 to 1888 on April 2012, and then remained at about 1, 400 level; The FPY of production line was raised from 91.29% to 96.13% and kept stable. The company saved 151540 RMB in cost and the rework time was reduced to 1, 380 minutes. The success of the whole project fully demonstrated the significance of the DMAIC method in improving the process and improving the quality.
