【摘要】:伴隨山東半島藍色經(jīng)濟區(qū)建設上升為國家戰(zhàn)略和青島打造藍色經(jīng)濟領軍城市的決策部署,青島海產(chǎn)品精深加工企業(yè)獲得了發(fā)展的新機遇,也面臨著競爭的新挑戰(zhàn)。作為小微海產(chǎn)品精深加工企業(yè),YQT海產(chǎn)品專業(yè)公司需要利用好機遇,迎接好挑戰(zhàn)。現(xiàn)階段,迫于激烈的外部競爭和自身發(fā)展的不足,YQT海產(chǎn)品專業(yè)公司開始從加強供應鏈管理的角度來思考自身市場競爭能力的提升,致力于思考構建適應自身發(fā)展的供應鏈管理模式,用于解決或部分解決現(xiàn)階段企業(yè)發(fā)展過程中涌現(xiàn)出的供應鏈管理問題。 YQT海產(chǎn)品專業(yè)公司的供應鏈管理模式構建基于對現(xiàn)階段公司供應鏈管理現(xiàn)狀、問題及根源分析的基礎之上,引入推拉混合式供應鏈管理、協(xié)同理論、精敏思想和信息共享理念,提出了YQT海產(chǎn)品專業(yè)公司供應鏈管理模式結構的三個層次,即以其供應鏈管理目標為運行指南,以供應鏈管理對象為承載主體,以推拉混合式供應鏈管理、多樣性需求管理、生產(chǎn)制造管理、代理商管理、消費者服務管理、信息共享管理等六個具體部分為支撐框架,從而使YQT海產(chǎn)品專業(yè)公司保持持續(xù)競爭優(yōu)勢,實現(xiàn)全“鏈”利潤的最大化。重點分析了供應鏈管理模式中六個具體部分的功能、作用、主要管理方向。 1)以供應鏈管理目標作為運行指南。通過構建全新的供應鏈管理模式,幫助YQT海產(chǎn)品專業(yè)公司培育持續(xù)的“差異化需求滿足和快速準確反應市場”的競爭優(yōu)勢,追求全“鏈”各節(jié)點企業(yè)協(xié)同一致,實現(xiàn)利潤的最大化。 2)以供應鏈管理對象為承載主體。YQT海產(chǎn)品專業(yè)公司供應鏈管理模式中形成了以源海底涼粉的研發(fā)與設計、源海底涼粉的原材料采購、源海底涼粉的生產(chǎn)、源海底涼粉的庫存、源海底涼粉的銷售為主要內容的供應鏈管理對象的閉環(huán)。 3)具體結構支撐框架。以推拉混合式供應鏈管理、多樣性需求管理、生產(chǎn)制造管理、代理商管理、消費者服務管理、信息共享管理等六個具體部分為結構支撐框架是建立在對YQT海產(chǎn)品專業(yè)公司供應鏈管理現(xiàn)狀分析的基礎上,而對各管理模塊功能定位、作用發(fā)揮、主要管理方向的明確旨在解決YQT海產(chǎn)品專業(yè)公司供應鏈管理呈現(xiàn)的突出問題。供應鏈驅動力來自推拉混合式供應鏈管理,信息共享管理是基礎保障,各支撐框架相互影響、相互聯(lián)系、共同作用于整個供應鏈管理過程中。 下一步,YQT海產(chǎn)品專業(yè)公司在推動其供應鏈管理實施的過程中,要從實現(xiàn)供應鏈管理目標的角度入手,對其供應鏈管理模式實施條件進行建立。一是通過多樣化需求信息收集網(wǎng)絡建立和多樣需求的產(chǎn)品化可能性的分析,進一步提升企業(yè)對差異化需求滿足的能力與水平。二是通過訂單分流落實、動態(tài)跟蹤及未來訂單的預測,,使供應鏈能夠快速準確響應市場。三是為保障全“鏈”利潤最大化,從原材料采購驅動、產(chǎn)品展示渠道拓展、區(qū)域代理商選擇、零售商日常管理和權益維護、消費者投訴解決等五方面進行相關條件的建設。
