海拉車燈注塑模具供應(yīng)商選擇與管理研究

【摘要】:2014年,世界經(jīng)濟(jì)總體呈趨穩(wěn)的態(tài)勢,我國國內(nèi)消費(fèi)增長雖然面臨下降的壓力,但經(jīng)濟(jì)增長速度仍然將保持平穩(wěn)趨勢,總體向上的宏觀環(huán)境,為中國汽車產(chǎn)業(yè)的發(fā)展創(chuàng)造了極好的條件。據(jù)不完全統(tǒng)計(jì),一輛汽車70%的零部件都是通過模具加工和制造而成,開發(fā)一個(gè)全新車型,至少需要上千套模具,從而被稱為“汽車工業(yè)之母”的汽車模具行業(yè)在汽車工業(yè)飛速發(fā)展的帶動(dòng)下,這無疑是一個(gè)利好因素。中國模具市場就如同一塊誘人的“大蛋糕”,吸引著國內(nèi)國外模具制造商,對于汽車零部件廠商來講,,因?yàn)槟>咧圃鞓I(yè)屬于高技術(shù)資金密集型,所以大多數(shù)零部件廠商的模具制造都是委托第三方模具公司制作的,從而如何采購到低成本高質(zhì)量的模具,成為汽車零部件制造商提高企業(yè)競爭力的重要課題。 本文運(yùn)用目前采購與供應(yīng)鏈管理的基礎(chǔ)理論知識(shí),選取海拉車燈采購部門在中國區(qū)對于車燈注塑模具開發(fā)階段的供應(yīng)商選擇方法和對模具開發(fā)的一系列實(shí)例,對海拉中國區(qū)目前注塑模具供應(yīng)商選擇目前存在的主要問題進(jìn)行了闡述和原因分析,主要包括沒有統(tǒng)一的管理和集中的方式導(dǎo)致各個(gè)子公司獨(dú)立進(jìn)行采購,注塑模具的開發(fā)成本不能得到有效的控制,模具開發(fā)時(shí)間經(jīng)常被拖延以及模具質(zhì)量不能滿足后期生產(chǎn)的需求,供應(yīng)商資質(zhì)不清晰且缺乏技術(shù)管理等方面問題。 針對上述問題,提出海拉車燈模具采購方面的供應(yīng)鏈和采購策略的優(yōu)化方法,主要包括供應(yīng)商資質(zhì)評價(jià)體系的建立,從最開始的供應(yīng)商甄選到供應(yīng)商的評定,到供應(yīng)商體系的形成和完善;結(jié)合供應(yīng)商評價(jià)體系對模具供應(yīng)商的選擇方法也提出了基本方法和改善意見,主要包括供應(yīng)商的標(biāo)準(zhǔn):從價(jià)格角度,從時(shí)間角度,從質(zhì)量角度及其他影響模具開發(fā)的重要因素等。在模具采購策略上,更加傾向于集中采購發(fā)包,模具開發(fā)的國產(chǎn)化及突出各個(gè)注塑模具供應(yīng)商的制造優(yōu)勢等方面。 因注塑模具的開發(fā)是伴隨著整個(gè)汽車車燈項(xiàng)目開發(fā)而進(jìn)行的,注塑模具的前期開發(fā)管理直接導(dǎo)致后期模具交付和驗(yàn)收后的使用,故而本文的最后一章繼續(xù)從項(xiàng)目管理和供應(yīng)商戰(zhàn)略管理等方面闡述了針對注塑模具供應(yīng)商的管理策略。供應(yīng)商的關(guān)系管理作為近些年來供應(yīng)鏈管理的一個(gè)重要組成部分,將采購貨物按照重要度與供應(yīng)商的合作策略進(jìn)行分類有利于提高模具采購和開發(fā)的效率,同時(shí)海拉車燈特色下的供應(yīng)商管理強(qiáng)調(diào)的是過程控制,即模具技術(shù)支持小組是與采購部門相輔相成的一個(gè)重要部門,通過技術(shù)支持小組在模具整個(gè)開發(fā)前期的過程控制,有利提高模具開發(fā)的質(zhì)量并滿足客戶的要求;采購部門同時(shí)通過對供應(yīng)商的商務(wù)控制將采購風(fēng)險(xiǎn)降低。 總之,本文結(jié)合采購與供應(yīng)鏈管理,項(xiàng)目管理等知識(shí),闡述了目前海拉集團(tuán)注塑模具采購過程中遇到的主要問題,對供應(yīng)商的評價(jià)和選擇及注塑模具供應(yīng)商的管理提出來改善策略。從而有利于完善海拉集團(tuán)內(nèi)部的模具供應(yīng)商評價(jià)體系,優(yōu)化海拉集團(tuán)內(nèi)部注塑模具采購流程,提高了供應(yīng)商選擇的水平和方法,并強(qiáng)調(diào)了對于注塑模具供應(yīng)商的管理,從而確保海拉集團(tuán)能在注塑模具采購中保持較高的競爭力。
[Abstract]:In 2014, the world economy is generally stabilizing. China's domestic consumption growth is facing downward pressure, but the economic growth rate will remain stable. The overall upward macro-environment has created excellent conditions for the development of China's automobile industry. According to incomplete statistics, 70% of the parts and components of a car are processed by moulds. With the rapid development of the automotive industry, it is undoubtedly a good factor to develop a brand-new model. The Chinese mold market is like an attractive "big cake" attracting domestic and foreign mold manufacturers. Right For automotive parts manufacturers, because the mold manufacturing industry is high-tech capital-intensive, so most of the mold manufacturers are entrusted to the third-party mold manufacturing companies, so how to procure low-cost and high-quality molds has become an important issue for automotive parts manufacturers to improve their competitiveness.
Based on the basic theory of purchasing and supply chain management at present, this paper chooses the supplier selection method of Haila Lamp Purchasing Department in the stage of lamp injection mold development in China and a series of examples of mold development, and expounds the main problems existing in the supplier selection of injection mold in Haila China. Reasons analysis, mainly including the lack of unified management and centralized way to lead to the independent procurement of various subsidiaries, injection mold development costs can not be effectively controlled, mold development time is often delayed, mold quality can not meet the needs of later production, supplier qualification is not clear and lack of technical management and so on. Problem.
Aiming at the above problems, this paper puts forward the optimization methods of supply chain and purchasing strategy in the mold purchasing of Haila automobile lamp, mainly including the establishment of supplier qualification evaluation system, from the initial supplier selection to supplier evaluation, to the formation and perfection of supplier system, and the selection method of mold supplier combined with supplier evaluation system. The basic methods and improvement suggestions are also put forward, mainly including the supplier's standards: from the price point of view, from the time point of view, from the quality point of view and other important factors affecting mold development. Potential and so on.
Because the development of injection mold is accompanied by the development of the whole automobile lamp project, the pre-development and management of injection mold directly lead to the delivery and use of the post-acceptance mold, so the last chapter of this paper continues to elaborate the management strategy for injection mold suppliers from the project management and supplier strategic management. As an important part of supply chain management in recent years, supplier relationship management classifies purchased goods according to their importance and supplier's cooperation strategy to improve the efficiency of mold purchasing and development. At the same time, supplier management with Haila's lamp features emphasizes process control, that is, mold technical support group. It is an important department which is complementary to the purchasing department. Through the process control of the technical support group in the whole pre-development stage of the mold, it is advantageous to improve the quality of mold development and meet the customer's requirements.
In a word, this paper combines the knowledge of purchasing and supply chain management, project management and so on, expounds the main problems encountered in the process of purchasing injection molds of Haila Group at present, and puts forward some improvement strategies for supplier evaluation and selection and management of injection mold suppliers. To optimize the purchasing process of injection mold in Haila Group, improve the level and method of supplier selection, and emphasize the management of injection mold suppliers, so as to ensure that Haila Group can maintain a higher competitiveness in the procurement of injection mold.
