S公司汽車出口供應(yīng)鏈精益轉(zhuǎn)化研究

【摘要】:S公司是一家世界500強(qiáng)公司的全資子公司,是汽車的自主研發(fā),制造,營銷,售后于一體的國有企業(yè)。隨著國內(nèi)市場汽車市場的競爭日趨激烈,大量國產(chǎn)汽車廠已經(jīng)開始向國外市場開拓業(yè)務(wù)。S公司剛開始開展出口業(yè)務(wù),對于出口供應(yīng)鏈上的成本和效率成為S公司開拓海外業(yè)務(wù)的關(guān)鍵因素,為了保證S公司可以順利開展海外業(yè)務(wù),急需提升S公司汽車出口供應(yīng)鏈的效率和水平。本文以S公司為案例,運(yùn)用精益理論、價(jià)值流圖分析技術(shù),選取了S公司的M車型作為研究對象。首先,對整體供應(yīng)鏈上的現(xiàn)狀及相關(guān)的問題進(jìn)行描述,找出瓶頸;其次,將重點(diǎn)瓶頸的S公司出口中心生產(chǎn)流程現(xiàn)狀進(jìn)行分析。通過分析M車型的生產(chǎn)現(xiàn)狀和存在的問題,依據(jù)實(shí)際收集數(shù)據(jù),繪制現(xiàn)狀價(jià)值流圖;而后,從精益理論的八大浪費(fèi)入手,結(jié)合價(jià)值流圖分析方法找出非增值信息流,繪制未來價(jià)值流圖;最后,針對這些改進(jìn)點(diǎn)給出生產(chǎn)流程改進(jìn)和優(yōu)化方案,以達(dá)到整體供應(yīng)鏈物流成本大幅下降,出口中心庫存面積下降,上游供應(yīng)商到貨及時(shí)率上升,生產(chǎn)周期的縮短,出口中心生產(chǎn)效率的提高,供應(yīng)鏈?zhǔn)鹿拾l(fā)生數(shù)下降,員工精益思想的提高的效果,使S公司在海外市場同行業(yè)競爭中保持領(lǐng)先地位。
[Abstract]:S is a wholly-owned subsidiary of a top 500 company in the world. It is an independent R & D, manufacturing, marketing and after-sale state-owned enterprise. With the increasingly fierce competition in the domestic automobile market, a large number of domestic auto factories have begun to open up business in foreign markets. Company. S has just started exporting business. The cost and efficiency in export supply chain become the key factor for S company to develop overseas business. In order to ensure S company can carry out overseas business smoothly, it is urgent to improve the efficiency and level of S company automobile export supply chain. This paper takes S Company as a case, uses lean theory and value flow graph analysis technology, and selects M model of S Company as the research object. Firstly, the paper describes the current situation and related problems in the whole supply chain and finds out the bottleneck. Secondly, it analyzes the production process of the export center of S company which is the key bottleneck. By analyzing the production status and existing problems of M model, according to the actual data collection, drawing the current value flow chart, then, starting with the eight waste of lean theory, combining the value flow graph analysis method to find out the non-value-added information flow. The future value flow chart is drawn. Finally, the production process improvement and optimization scheme is given for these improvement points, so that the logistics cost of the whole supply chain is greatly reduced, the inventory area in the export center is reduced, and the timely delivery rate of the upstream supplier is increased. With the shortening of production cycle, the improvement of production efficiency of export center, the decrease of supply chain accidents and the improvement of lean thought of employees, S company keeps a leading position in the competition of overseas market.
