【摘要】：當(dāng)前,現(xiàn)代制造業(yè)為了快速適應(yīng)市場需求和準(zhǔn)時(shí)制生產(chǎn)方式的變革,在各個(gè)制造領(lǐng)域普遍推廣和應(yīng)用精益生產(chǎn)、精益物流管理的指導(dǎo)思想。在原材料成本上升、勞動(dòng)力成本不斷升高、行業(yè)競爭加劇和客戶壓縮采購成本等的多重壓力下,重慶A空調(diào)器有限公司希望通過對其生產(chǎn)物流系統(tǒng)的優(yōu)化謀求發(fā)展,并確立了“重慶A空調(diào)器有限公司精益革新項(xiàng)目”。文章選題來源于企業(yè)實(shí)踐,采用文獻(xiàn)研究法、案例分析法、實(shí)地調(diào)研法、定量和定性相結(jié)合的研究方法,基于獲取翔實(shí)的研究資料、基本數(shù)據(jù)、圖表和業(yè)務(wù)流程設(shè)計(jì)等基礎(chǔ)素材,運(yùn)用精益生產(chǎn)和精益物流管理的基本思想和原理,圍繞重慶A空調(diào)器生產(chǎn)物流管理體系建立、優(yōu)化和管理活動(dòng)展開研究,針對該公司推行精益生產(chǎn)物流管理體系建立和優(yōu)化的現(xiàn)狀,從設(shè)備管理、現(xiàn)場管理、全員改善活動(dòng)管理等方面尋找問題,剖析原因;然后以精益布局與物流技術(shù)系統(tǒng)、信息化規(guī)劃、產(chǎn)能規(guī)劃、布局規(guī)劃、生產(chǎn)線設(shè)計(jì)、物流設(shè)計(jì)、投產(chǎn)規(guī)劃等方面對精益生產(chǎn)物流體系進(jìn)行優(yōu)化設(shè)計(jì);接著從現(xiàn)場管理、樣板區(qū)改善、全員持續(xù)改善、專項(xiàng)項(xiàng)目推進(jìn)、項(xiàng)目推進(jìn)方式、改善知識學(xué)習(xí)等方面介紹了公司精益項(xiàng)目的實(shí)施;其后,從公司人員的變動(dòng)、訂單按時(shí)完成率、產(chǎn)品故障率、項(xiàng)目精益效益、全員提案變化等方面對比分析了精益生產(chǎn)物流優(yōu)化前后的效果,在此基礎(chǔ)上,提出了流程優(yōu)化、推行TPM設(shè)備管理、建立精益生產(chǎn)物流體系等具體的優(yōu)化措施。該研究成果旨在提高該公司精益生產(chǎn)物流優(yōu)化的應(yīng)用價(jià)值,提出的對策和建議對該公司實(shí)踐具有指導(dǎo)意義,同類企業(yè)也能從中得到參考和借鑒。
[Abstract]:At present, in order to adapt to the market demand and the change of just-in-time mode of production, modern manufacturing industry popularizes and applies the guiding ideology of lean production and lean logistics management in every manufacturing field. Under the pressure of rising raw material cost, rising labor cost, intensified competition in the industry and reduced purchasing cost by customers, Chongqing A Air-Conditioner Co., Ltd. hopes to seek development by optimizing its production logistics system. And established "Chongqing A Air Conditioner Co., Ltd. lean innovation project." The topic of this paper comes from the practice of the enterprise, using the literature research method, case analysis method, field research method, quantitative and qualitative research method, based on obtaining full and accurate research materials, basic data, Using the basic ideas and principles of lean production and lean logistics management, the paper studies the establishment, optimization and management of production logistics management system of Chongqing A air conditioner. In view of the present situation of establishing and optimizing the lean production logistics management system, this paper looks for the problems in the aspects of equipment management, field management and the management of the whole staff's improving activities, analyzes the reasons, and then uses the lean layout and logistics technology system, Information planning, capacity planning, layout planning, production line design, logistics design, production planning and other aspects of lean production logistics system optimization design; The implementation of lean project is introduced in the aspects of special project promotion, project advancing method, improving knowledge learning, etc. Then, from the change of company personnel, order completion rate on time, product failure rate, project lean benefit, etc. The effects before and after the optimization of lean production logistics are compared and analyzed in terms of the changes of all staff proposals. On the basis of this, some specific optimization measures such as process optimization, implementation of TPM equipment management and establishment of lean production logistics system are put forward. The purpose of this research is to improve the application value of the optimization of lean production logistics, the countermeasures and suggestions are of guiding significance to the company's practice, and the similar enterprises can also get reference from it.
