【摘要】：伴隨著居民生活水平的提升和飲食結(jié)構(gòu)的改變,乳制品市場得到較快發(fā)展,乳制品企業(yè)也如雨后春筍般涌現(xiàn)。然而,企業(yè)競爭程度的加劇以及"乳品安全"事件的頻發(fā),使得眾多企業(yè)遭遇瓶頸,出現(xiàn)業(yè)績連年下滑的不利局面,S公司就是其中一員。事實(shí)上,就資源配置講,S公司作為老牌乳企,并不亞于伊利股份、光明乳業(yè)等"第一陣營"企業(yè),但從近年發(fā)展勢頭看,S公司已遠(yuǎn)遠(yuǎn)落后,且還有被同處"第二陣營"的貝因美等企業(yè)趕超的趨勢。因此,為了探究S公司業(yè)績持續(xù)低迷的原因及問題所在,本文基于哈佛分析框架,對S公司經(jīng)營與財(cái)務(wù)狀況進(jìn)行診斷。本文首先對S公司和對比企業(yè)的基本情況進(jìn)行了介紹,隨后以戰(zhàn)略分析為邏輯切入點(diǎn),對乳制品行業(yè)進(jìn)行了"波特五力模型"分析,并結(jié)合行業(yè)分析結(jié)論,由面及點(diǎn),對S公司進(jìn)行SWOT分析,明確了 S公司當(dāng)前優(yōu)勢與劣勢、機(jī)遇與挑戰(zhàn),緊接著對S公司進(jìn)行了會計(jì)分析、財(cái)務(wù)分析和前景分析。其中,財(cái)務(wù)分析是重點(diǎn),主要利用財(cái)務(wù)比率分析、雷達(dá)圖分析、改進(jìn)的杜邦分析和連環(huán)替代法分析等四種方法對S公司財(cái)務(wù)狀況、與對比企業(yè)間差距、導(dǎo)致差距產(chǎn)生的影響因素和影響程度進(jìn)行層層分析。分析過后,本文對財(cái)務(wù)診斷結(jié)果做出總結(jié)并提出相應(yīng)建議:戰(zhàn)略方面,S公司應(yīng)繼續(xù)聚焦差異化戰(zhàn)略,通過拓展高毛利產(chǎn)品市場提升盈利能力;會計(jì)方面,需要加強(qiáng)存貨與固定資產(chǎn)管理,加大研發(fā)投入;財(cái)務(wù)方面,應(yīng)該通過優(yōu)化收入結(jié)構(gòu)、控制成本費(fèi)用、提升資金使用效率和穩(wěn)定融資政策,多方位增強(qiáng)企業(yè)獲利能力。前景方面,企業(yè)需要審時(shí)度勢,依據(jù)行業(yè)趨勢積極調(diào)整戰(zhàn)略決策。本文相信,隨著國家利好政策的進(jìn)一步出臺,加上公司自身管理水平的提升和戰(zhàn)略決策的進(jìn)一步實(shí)施,S公司的經(jīng)營業(yè)績在未來會有一定改善。
[Abstract]:With the improvement of residents' living standard and the change of diet structure, the dairy market has been developed rapidly, and dairy enterprises have sprung up. However, the degree of competition of the enterprises and the frequent occurrence of "dairy safety" incidents are becoming more and more serious. This has caused many enterprises to encounter bottlenecks, and the unfavorable situation in which performance has been declining year after year is one of them. In fact, in terms of resource allocation, as an established dairy enterprise, the S company is no less than the "first camp" enterprises such as Yili shares, Guangming Dairy, etc. However, judging from the development momentum in recent years, the company has lagged far behind, and there is also a tendency for companies such as Beinmei, which are in the same "second camp", to catch up. Therefore, in order to explore the reasons for the continuous downturn in the performance of S Company and where the problems lie, Based on Harvard analysis framework, this paper makes a diagnosis of S Company's operating and financial situation. Firstly, this paper introduces the basic situation of S Company and the comparative enterprise, and then takes strategic analysis as the logical starting point. Based on the analysis of "Porter's five Force Model" for dairy industry, and combining with the conclusion of industry analysis, SWOT analysis of S Company is carried out, and the advantages and disadvantages, opportunities and challenges of S Company are defined. Then, the accounting analysis, financial analysis and prospect analysis of S Company are carried out. Among them, financial analysis is the focus, mainly using financial ratio analysis, radar map analysis, Four methods, improved DuPont analysis and serial substitution analysis, are used to analyze the financial situation of S Company. This paper summarizes the results of financial diagnosis and puts forward the following suggestions: in strategic terms, the company should continue to focus on differentiation strategy to promote profitability by expanding the market of high gross margin products, and in accounting, it is necessary to strengthen inventory and fixed assets management. Increase R & D investment; financially, we should optimize the income structure, control the cost, improve the efficiency of the use of funds and stabilize the financing policy, and enhance the profitability of enterprises in many ways. In terms of prospects, enterprises need to assess the situation. This paper believes that with the further introduction of the national favorable policy and the improvement of the company's own management level and the further implementation of the strategic decision, the company's operating performance will be improved in the future.
