【摘要】：隨著制造業(yè)市場競爭日益激烈,企業(yè)開發(fā)新產(chǎn)品的周期要求越來越短,原本由職能部門自發(fā)配合新產(chǎn)品開發(fā)的模式已經(jīng)不能滿足市場對開發(fā)周期的需求,引入項目管理機(jī)制管理新產(chǎn)品開發(fā)已經(jīng)是必然的選擇。然而X公司作為大型國企,職能型管理模式已經(jīng)根深蒂固,項目制管理在實(shí)際的應(yīng)用中還存在著很多不足,其中最突出的就是項目進(jìn)度管理問題。Z新產(chǎn)品開發(fā)項目前期進(jìn)度管理存在很多問題,其進(jìn)度管理方案的優(yōu)化,是該項目能否成功的關(guān)鍵因素。論文首先介紹了本文的研究目的和意義、Z新產(chǎn)品開發(fā)項目的行業(yè)背景、企業(yè)背景以及項目背景,并依照理論和實(shí)踐相結(jié)合的思路,參考了國內(nèi)外的相關(guān)文獻(xiàn),介紹了項目進(jìn)度管理的幾個重要工具:WBS分解、甘特圖、關(guān)鍵路徑法、進(jìn)度壓縮技術(shù)及掙值分析法,分別研究了它們的起源、發(fā)展和使用要點(diǎn)等。然后,論文介紹了Z新產(chǎn)品開發(fā)項目中進(jìn)度管理目前的情況,從人的原因、制度的原因、項目前期工作的原因等,分析了項目進(jìn)度管理中存在的問題以及進(jìn)度延期的原因。接下來,論文運(yùn)用項目進(jìn)度管理工具優(yōu)化了項目的進(jìn)度計劃,重新對項目活動進(jìn)行分解、排列活動順序、估算活動時間,并計算出項目關(guān)鍵路徑。經(jīng)過分析可知,項目進(jìn)度已經(jīng)延期,因此運(yùn)用進(jìn)度壓縮工具對項目進(jìn)度計劃進(jìn)行壓縮。在項目進(jìn)度控制方面,論文運(yùn)用了掙值分析法,結(jié)合前文中制定的項目進(jìn)度計劃,建立了以人力成本計算為主的項目成本模型,將Z新產(chǎn)品開發(fā)項目的成本和進(jìn)度通過掙值分析計算聯(lián)系到了一起,通過定期分析項目進(jìn)度偏差和成本偏差,確保項目進(jìn)度和成本控制在一定的偏差范圍之內(nèi),降低了項目的風(fēng)險。論文同時提出了該優(yōu)化方案實(shí)施的保障措施。最后,論文評價了該優(yōu)化方案的預(yù)期效果,并得出結(jié)論。本論文通過Z新產(chǎn)品開發(fā)項目的進(jìn)度管理方案優(yōu)化,預(yù)期使該項目的進(jìn)度管理情況得到改善,項目的進(jìn)度和成本處于可控范圍,降低了項目風(fēng)險,提高了項目的成功率。同時,本文的研究結(jié)果對X公司內(nèi)其他項目及類似新產(chǎn)品開發(fā)項目的進(jìn)度管理也有借鑒意義。
[Abstract]:With the increasingly fierce competition in the manufacturing market, the period of enterprises to develop new products is getting shorter and shorter. The original mode of spontaneous cooperation of the functional departments with the new product development has not been able to meet the market demand for the development cycle. It is an inevitable choice to introduce the project management mechanism to manage the new product development. However, as a large state-owned enterprise, the functional management mode of X Company has been deeply rooted. There are still many deficiencies in the practical application of project management, among which the most prominent is the project schedule management problem. There are many problems in the pre-project schedule management of the new product development project, and the optimization of the schedule management scheme. It is the key factor to the success of the project. Firstly, the paper introduces the research purpose and significance of this paper, the industry background, enterprise background and project background of the new product development project. According to the combination of theory and practice, referring to the relevant literature at home and abroad, this paper introduces several important tools of project schedule management: WBS decomposition, Gantt diagram, critical path method. Progress compression technology and earned value analysis, respectively, to study their origin, development and use of the main points. Then, the paper introduces the current situation of progress management in Z new product development project, from the human reasons. The reasons of the system, the reasons of the pre-project work, the analysis of the problems in the project schedule management and the reason of the schedule delay. Next, the paper optimizes the project schedule by using the project schedule management tools. The project activity is decomposed again, the sequence of activities is arranged, the activity time is estimated, and the critical path of the project is calculated. The analysis shows that the project progress has been postponed. Therefore, the use of schedule compression tools to compress the progress of the project. In the project progress control, the paper uses earned value analysis, combined with the project schedule made in the previous paper. A project cost model based on manpower cost calculation is established. The cost and schedule of Z new product development project are linked together through earned value analysis, and the project schedule deviation and cost deviation are analyzed periodically. Ensure that the project schedule and cost control within a certain deviation range, reduce the risk of the project. At the same time, the paper puts forward the implementation of the optimization measures. Finally, the paper evaluates the expected effect of the optimization scheme. And draw a conclusion. This paper through Z new product development project schedule management program optimization, expected to improve the progress of the project management situation, the project schedule and cost in a controllable range, reduce the project risk. At the same time, the results of this paper can be used for reference to other projects and similar new product development projects in X Company.
