【摘要】:戰(zhàn)略是決定企業(yè)經(jīng)營活動成敗的關(guān)鍵因素。當前,世界和我國經(jīng)濟發(fā)展格局面臨深度調(diào)整,企業(yè)外部發(fā)展形勢更加復雜多變,對優(yōu)化企業(yè)治理結(jié)構(gòu)和治理模式、建設(shè)現(xiàn)代化企業(yè)提出了更高的要求。在管理學中,擁有適應企業(yè)發(fā)展需求的企業(yè)戰(zhàn)略是現(xiàn)代化企業(yè)的一個重要特征。如何建立科學、合理、清晰的發(fā)展戰(zhàn)略以引領(lǐng)企業(yè)健康快速發(fā)展,是現(xiàn)代企業(yè)發(fā)展過程中需要研究解決的一個重要課題。本文作者所供職的GH電力設(shè)計院是一家歷史悠久的電力設(shè)計企業(yè),在電力行業(yè)中享有很高的聲譽。但是近年來,隨著我國經(jīng)濟“新常態(tài)”的持續(xù)發(fā)酵,電力市場日趨飽和,企業(yè)面臨的外部發(fā)展環(huán)境日益嚴峻,而且在發(fā)展中經(jīng)歷了整體劃轉(zhuǎn)、二次創(chuàng)業(yè)、集團重組等重大變革,對企業(yè)的可持續(xù)發(fā)展造成了較大的影響。原有的企業(yè)戰(zhàn)略規(guī)劃已經(jīng)嚴重不適應企業(yè)新的發(fā)展需求,對研究、制定GH電力設(shè)計院新的企業(yè)發(fā)展戰(zhàn)略提出了迫切需求。本文綜合運用采用SWOT分析、IFE矩陣、EFE矩陣、QSPM矩陣、波特五種競爭力分析模型等分析方法,采用問卷調(diào)查、人員訪談等數(shù)據(jù)收集手段,對GH電力設(shè)計院當前面臨的內(nèi)外部形勢進行了深入調(diào)查、研究和分析。在此基礎(chǔ)上,結(jié)合企業(yè)實際和上級單位對企業(yè)提出的發(fā)展要求,確定了“兩型兩化、國際知名”的企業(yè)發(fā)展戰(zhàn)略,提出了建設(shè)科技型、創(chuàng)新型企業(yè),走差異化、國際化發(fā)展道路,統(tǒng)籌協(xié)調(diào)推進四大業(yè)務板塊、七大業(yè)務領(lǐng)域發(fā)展,不斷培育新的業(yè)務增長點,建設(shè)國際知名工程咨詢公司的企業(yè)總體發(fā)展戰(zhàn)略。并以支撐企業(yè)總體發(fā)展戰(zhàn)略為出發(fā)點,結(jié)合業(yè)務發(fā)展實際,細化形成了核電、火電、電網(wǎng)、新能源四大業(yè)務板塊發(fā)展戰(zhàn)略和創(chuàng)新驅(qū)動、市場開發(fā)、國際化、管理提升、信息化、人才發(fā)展、企業(yè)文化、品牌建設(shè)等職能戰(zhàn)略,在研究深化GH電力設(shè)計院的發(fā)展戰(zhàn)略方面完成了一次有益的實踐探索。通過研究,豐富案例,對于與本企業(yè)有相似背景和問題的企業(yè)具有一定的借鑒作用,對于技術(shù)型企業(yè)尤其是電力設(shè)計企業(yè)的戰(zhàn)略研究實踐具有借鑒作用。
[Abstract]:Strategy is the key factor to determine the success or failure of business activities. At present, the world and China's economic development pattern is facing deep adjustment, and the external development situation of enterprises is more complex and changeable, which will optimize the corporate governance structure and governance model. The construction of modern enterprises has put forward higher requirements. In management, it is an important feature of modern enterprises to have an enterprise strategy to meet the needs of the development of enterprises. How to establish a scientific and reasonable. Clear development strategy to lead the healthy and rapid development of enterprises. GH Electric Power Design Institute, which the author works for, is a power design enterprise with a long history. In recent years, with the continuous fermentation of the "new normal" of China's economy, the electricity market is becoming increasingly saturated, and the external development environment facing enterprises is becoming increasingly severe. And in the development has experienced the overall transformation, the second venture, the group reorganization and other major changes. The original enterprise strategic planning has been seriously unable to adapt to the new development needs of enterprises. It is urgent to formulate a new enterprise development strategy for GH Electric Power Design Institute. In this paper, SWOT analysis is used to analyze the SWOT matrix and QSPM matrix. Porter five competitive analysis models and other analysis methods, using questionnaires, personnel interviews and other data collection means, the GH Electric Power Design Institute is facing the current internal and external situation in-depth investigation. Research and analysis. On this basis, combined with the actual enterprise and the higher level of the development of the enterprise requirements, determined the "two types of two, international well-known" enterprise development strategy, put forward the construction of science and technology type. Innovative enterprises, take the road of differentiation, international development, overall and coordinated promotion of the four business sectors, seven business areas of development, constantly cultivate new business growth points. Construction of international well-known engineering consulting companies overall development strategy. And to support the overall development strategy of enterprises as a starting point, combined with the actual business development, the formation of nuclear power, thermal power, power grid. New Energy four major business development strategy and innovation drive, market development, internationalization, management promotion, information, talent development, corporate culture, brand building and other functional strategies. In the study of deepening the development strategy of GH Electric Power Design Institute has completed a beneficial practical exploration. Through the study, rich cases, for the enterprises with similar background and problems with this enterprise has a certain reference role. It can be used for reference to the strategic research practice of technical enterprises, especially electric power design enterprises.
